What are some effective strategies to manage change in a fast-paced, agile environment?

When leaders align, it makes it easy for the entire organization to embrace change positively. Guiding the team toward the vision can pose challenges, particularly in establishing it. Equally important is elucidating how individuals stand to gain from the changes. Encourage team accountability and ownership of the challenges to reach the vision.

It is super important to align behaviors, they also communicate a message. Inconsistencies create doubt. Communication should be continuous, adaptable to the audiences and circumstances, even when the ‘How’ is unclear or unknown. The ‘Why’ and ‘What’s in It for You’ should be repeated often. Transparency and engagement are key for creating buy in.

Communication is the only way by which we can explain then rationale behind the change & why it is best for the Organization. The impact expected from all stake holders must be known to them. We must be transparent & open on the process to ensure performance e & maintain high level of trust with employees.

First try to connect with your team and ensure why the vision is important and how this vision will make their life in the long run and the impacted stakeholders. Get feedback with small group of people before communicating to larger groups. Keep it simple and straight forward (transparent).

I find it important to clearly link the purpose (WHY) of the change to HOW it will help the company achieve its strategy and goals. It is also important to help individuals to understand how they will benefit from the change individually. This helps not only to comprehend the bigger picture but also personally how they fit into the picture. As much as possible, try using storytelling to communicate the vision and linkages. It helps make it easier to visualise and more relatable.

Often times there is a divide between those who are deciding on the ‘change’ and those who have to implement the ‘change’ on the front-lines. This divide can lead to a disconnection between what the top level thinks can happen on the front-lines, and what is possible given the existing structure, leading to failure. Having operational ‘champions’ who are familiar with existing workflows that can advocate for the front-lines and can advise on feasibility will increase your chances of building a future state that is achievable. Inclusive co-creation with workflows in mind will help you identify and address barriers early and efficiently, increasing your chances for success and for a happier workforce.

In my experience, core element of a successful change is trust on every level of the organization. People need to feel that their voice is heard, their ideas are valued and their actions matter. Start involving team by practicing trust - listen to their concerns genuinely, appreciate their hard work and empower them to own the change.

There is a big difference between imposing change or letting change evolve. In both cases, feeling of influence is key to support the change. As a leader we need to be very aware where our team’s circle of influence ends, and which are the things we have to accept in the team’s context. Once you understand the influence your team can take, give them the opportunity to drive the change at hand. They might need to accept that this change is inevitable, but they can for sure say how to best implement it, so it makes sense for the company. As leader, you need your team for more impact in change initiatives. Make them aware of that and empower them in a way, they are engaged to make the change initiative their own.

I learnt a really simple, yet effective formula some decades ago: I > I > I Involve > Inform > Inplement If you involve a lot, you don't need to inform as much, and implementation will go smoother If you don't involve, you will have to inform a lot, and resistance to the implementation will be noticeable. Use your team's collective intelligence. Not only will you get better ideas, you will get more people onboard

I prioritize direct and first hand communication with my team about upcoming changes to prevent uncertainties or rumors from their secondary sources thus mitigating any grapevine. For instance, during specific instances such as the closure of certain divisions, the transition to a new brand ambassador (Brand transition initiative) , and the introduction of a new product line, I actively sought input from team members. Each perspective enriched our communication strategy. In my view, navigating change parallels a grief cycle, where understanding the team's emotional response and providing clarity play pivotal roles. Better to get people to express grief and then logically embed the idea, and finally embrace the journey.

My recommendation would be to focus on building a psychologically safe environment where people can really speak their minds and say what they mean. Such environment will enable teams to resolve conflict effectively which is the secret to a faster and more agile change journey.

In large change processes that I have contributed to leading over several years the following aspects were important: 1. Building a guiding committee or change team to provide support and resources and ensure good communication. 2. Establishing Urgency - mainly around assessing challenges, (what will happen if the merger is unsuccessful) and identifying opportunities (what can we take from each company to achieve the best of both worlds) 3. Developing and Communicating the Vision. Again communication is key, always 10X more than you think is necessary! 4. Empowering Actions and generating short-term and visible wins 6. Consolidating gains, improving and embedding processes. 7. Building on the change, supporting leadership to keep momentum.

Before you can 'manage resistance', you need to understand why. That requires listening intently and without judgement to hear what people are telling you - or not telling you. Key issues here are: 1) Trust - if they trust your judgement and leadership, they are more likely to suspend disbelief. 2) Understanding - how clear are they on the purpose, benefits and outcomes and do they see them as aligned to your overall purpose? If not, fix that first. 3) Assumptions - it could be that the people who are resisting see something that you don't. You shouldn't assume you're right and they're wrong.

Resistance comes from the gap between the perceived benefit and cost of doing something. If it is not clear to the stakeholders why changes are important, what is the danger they need to avoid and what is the positive outcome of putting the work into transitioning, the familiarity of the past habits is going to pull back people instead of inspiring them to grow. In general, change is an external event organisations react to, transitioning is intentional and it comes from an internal drive when the starting point is as clear as the destination they want to reach. The distinction between change and transitioning is as powerful as understanding the difference between pressure and stress. Both approaches reduce resistance and increase agency.

Resistance encountered from team members or other stakeholders is to be expected on the whole. Influencing how they perceive the changes and the effort needed for their implementation can be overwhelming especially on top of existing high work load burdens. Managing their other work projects / workload to make way for the change related work is one way a team leader can facilitate. The team leader needs to have a constructive forward-looking dialogue with the team members to determine how to best incorporate the work and ensure continued productivity.

Guiding them is like saying, "Hey, the grass on the other side is not only greener but also more comfortable for your paws!" Once they realize change isn't a feline conspiracy, facing it becomes a breeze.

When leading change, being able to have effective ways of measuring the progress is vital. Also, it is important to make sure that the right information is being collected with minimal bias. Having an impartial team to monitor and evaluate progress ensures that the change process is informed by data and that appropriate adjustments be made.

Traditional approaches to change often plans measures up front. Blind spots occur, and feedback from the organisation is shaped or ignored. Approaching change through forming hypotheses for problems, co-creating experiments and identifying true and false criteria for these, is a much more effective and responsive way to deal with both the change and the measures. For example: We may assume that sending everyone on Scrum training will solve delivery problems. We measure attended training and daily Scrums. Instead, we experiment with Scrum for two teams over 3 months, measuring various criteria to check if it impacts on key delivery problems in the organisation before we enable change throughout the company. We learn what to measure.

I like distinguishing between change and transformation. Change is continuous, on-going. Change management focuses more on defining processes, communication and project management. Transformation is accelerated change. Transformation management is a strategic initiative, which includes executive ownership. Technology and culture transformation are two interrelated topics that should be on any organization's strategy these days.

Hard-learned lesson: Don't get too wrapped up in creating a detailed change plan! In a fast changing environment, your plan may become obsolete by the time the ink dries. And ... The only thing worse than needing to change the plan you've put so much effort into creating is falling in love with it and not making the pivots needed to be responsive to the changing conditions. Plan in short increments, get feedback FAST, and be prepared to act on it.

We undertook a change management activity in optimisation of our manpower structure which could be more lean, provide agility by reducing hierarchy layers. The best option was to prepare the new role based structure & communicate & implement across the Org. We decided we will take a bottom up approach, within the defined parameters & boundary limits. We asked teams to come up with options while keeping in mind what would work for sustainable personal & Org growth. The selected one for roll out had zero resistance as the buy in was cent percent. This turned out to be the most successful & productive for the future ready Org.

I’m my experience, I find it essential to regularly ensure that your team remains attuned to the rapid shifts inherent in this dynamic environment. Frequently, we may inadvertently deprive our team members of adequate respite before propelling them into the next strategic turn. While innovation, flexibility, and agility are paramount, they must be judiciously balanced with a consistent “temperature check” of your team and their collaborative endeavors to optimize the prospects of success.
