What are the most common pitfalls and mistakes to avoid when implementing e-sourcing solutions?

Based on my experience, E-sourcing tools have improved efficiency, transparency, and competitiveness during my sourcing activities. There are many tools out there, and the mistake I saw frequently is accelerating the implementation of e-RFQs without first having a solid sourcing strategy. A clear strategy with the buy-in of the main stakeholders, like quality, sales, finance, and operations, must be presented and agreed upon before the e-RFQ implementation. Having a solid strategy and a supplier bid list in place allowed me to implement e-auction smoothly and make moving into the re-souring phase easier.

eSourcing tools can be simple or complicated. The approach we used was to create generic templates with sections to be completed by the sourcing team for specifics like pricing model and requirements document. Keeping the template simple with flexible sections will make adoption and maintenance much simpler. Once the team is comfortable with the solution / base templates is when it is time to look at creating more specific templates for things like SaaS where you might want the suppliers to provide a detailed response regarding Data Security or how Personal Information is managed.

We cannot aim with a blindfold. So don't just jump into e-sourcing for the sake of it. Define your goals (cost savings, faster sourcing cycles, improved relationships?) and specific requirements (complex auctions, supplier collaboration features?). Misaligned goals lead to wasted resources and frustration. I met a customer who took to eSourcing to improve supplier relationships. Suppliers felt the "manual' negotiation process was flawed and not transparent and werent providing competitive bids due to the lack of trust. This is a perfect goal to have and strive towards with eSourcing.

In strategic sourcing, aligning e-sourcing tools with organizational goals is crucial. A common pitfall is the underutilization of sophisticated features due to a lack of alignment with actual needs. It's essential to conduct a thorough needs assessment, focusing on how e-sourcing can enhance supplier collaboration and drive operations efficiency.

In my experience, 1) Failing to define needs: Don't rush into implementation! Clearly define your procurement challenges and how e-sourcing can address them. 2)One-size-fits-all approach: Tailor the solution to your specific workflows and user base. Don't force a generic system. 3) Neglecting user adoption: Invest in training and user experience. A clunky system will hinder adoption and ROI. 4) Data quality woes: Garbage in, garbage out! Ensure data accuracy for optimal results from your e-sourcing platform. 5) Integration roadblocks: Consider integration challenges with existing systems upfront to avoid delays and cost overrun.

A few years ago, I faced the challenge of revamping the Source-to-Pay (S2P) solution for a major studio. My approach was thorough and deliberate, involving a deep analysis of the studio's needs, attending various tool demonstrations, and carefully evaluating multiple vendors. Choose a tool thats easy to use for both the buyers and the vendors. Vendors are an equal partner in adoption of the tool. Focus on a solution that automates RFPs with great ease. Remember that you may be replacing MS Excel and hence the tool must be equally efficient. Shortlist a vendor who understands the risks and challenges in ensuring success for the initiative. They are the ones who will assist in mitigating them as well.

One of the most important things to consider is what tool the vendor community is using. These tools are not easy to use, and each new one is a learning curve, an additional obstacle to supplier acceptance. If you are an oil & gas company, go to the tools used by other big O&G players, you will find the suppliers you are looking for are already using the tool and will easily bid on your business.

From the very beginning, clearly communicate the benefits of e-sourcing to stakeholders, addressing any concerns or resistance they may have. One of the areas that requires more attention than it appears to get is the interaction pre event (whatever format you choose, one of the various Auction types or a RFQ/RFP etc.) with the Vendors you want to take part in your event. Ultimately we want to get the best offer possible for the portfolio we are tendering. If we are not clear in our expectations from an event and in particular how an invited Vendor can respond to that event (by that I mean the best way to use the platform being used) then we should not expect to see the outcomes we hope for. I have participated or led hundreds if not thousands of events, and the very best results were seen from events where Vendors received complete end to end training on using the platform.

I do agree your points and getting good buy in from internal and external stakeholders will be challenging. In near future (if not already) supply chain will compete against other supply chains hence we should understand how other players in our supply chain are performing in terms of e-souring tools and to ensure they are ready to accommodate our change. By measuring these metrics, you can demonstrate the value of eProcurement and identify areas for continuous improvement.

"You can't manage, what you can't measure" is proverbially applicable here as well. Measurable KPIs should easily come from the very first, baseline/problem statement stage - that clearly outlined the picture of success - through elements such as: 1) Discovery to purchase cycle time, 2) Efficiency gains through single platform usage, 3) Collaboration between requisitioners and approvers, 4) Ability to integrate with other areas such as Vendor Management, Category Management... These KPIs can highlight improvement areas, for example = If there is a step that needs to be added to manually extract data from eSourcing platform to vendor management portal, then efforts can be made to integrate via APIs/middlewares

Not all money is good money! Pick your suppliers that can supply the parts. Your high end low cost suppliers usually have a hard time getting you parts in a timely manner. Quote your assemblies to match your customer needs. It’s frustrating for all involved to get PPV approval for new quoted assemblies.
