For income shortfalls, examine factors like sales volumes, prices, and customer retention. Look for ways to improve results. For expense overages, analyze if it was due to increased costs, inefficiencies, waste, or unnecessary spending that should be cut back.

For Rev: To monitor actual achievements ( vol, price) against budget. All major assumptions to be tracked by comparing budget vs. actual scenarios. Any major changes in assumption to be adjusted in rolling forecast. For direct exp: Any assumption related to lower cost of material due to better negotiation to be monitored with actual achievements. For Fixed exp: Many times, manpower cost is semi variable in nature and part of manpower recruitment is directly linked with rev growth. The semi variable portion to be controlled tightly. Also actual salary increment has to be within budget. Bus Dev exp also to be monitored against budget and ROI to be calculated to achieve desired outcome. All other fixed costs to be monitored against budget.

I agree it’s important to analyze results and variances. The real value in this is understanding the business and being able to better predict, anticipate and influence the future.

There are various approaches to do Business planning and budgeting such as: 1. Up ?? down approach in which top management provides guidance, directions and baselines for BP 2. Bottom Up Approach in which inputs are placed by people in operations and all submissions consolidated to be approved by Executives. 3. Zero based budgeting and that approach will not consider previous years. I don’t think there is most appropriate approach that should all organizations adopt despite that I prefer bottom up approach. This approach will make all employees in all levels contribute to process and that will enhance the engagement of employees and motivate them to achieve agreed goals and objectives with agreed required resources in BP.

Monthly review makes us aware what was just happened and give us note what went wrong. We just have to make sure that the deviance happened because the 'need to have', not because 'nice to have'.

You should regularly update your budget, however it should not get out of control so that the cost of administrating the budget exceeds its benefit. One side to the budget are purely costs that are derived from last year, and from current operations. When it comes to unexpected costs, there should be a buffer incorporated into the budget with a probability weighted expectation based on different scenarios not previously covered. It’s better to be more conservative, rather than to get a surprise in the end.

For example, a business might be profitable but is experiencing cash problems because it’s tied up somewhere else like in AR or inventory(excessive). So knowing where the money is going will allow the organization to strategize for effective allocation of resources. Or the other hand, a business might be incurring losses due to higher cost. Managing controllable costs will allow the organization to get rid of expenses that do not add value to the organization. Continuous improvement and benchmarking are collaborated strategies to make the company achieve more.

Benchmarking against industry leaders is a good way to gauge management performance. It's hard to improve what you don't measure. Having the right set of KPIs for everyone in the company to focus on keeps the team on track and lets management know early when an area needs extra attention. I like using color-coded status indicators KPIs. Red (danger of missing the goal) Yellow (between Red and Green) Green (on track to meet the goal) Super Green (in position to meaningfully exceed the goal [ex. 20% over goal]) Use these colors on a chart that displays 12+ months of history to quickly give the team an idea of performance trends over time. Super Green gives "A" players an incentive to far exceed the goal.

I agree that communication is the key in managing the operating budget but I’d probably limit only to those that are responsible in the revenue or cost centers (Sales RepS , Project managers and the like). I’m afraid that involving everyone will rock the boat.

I like the "Open Book" management philosophy. Companies that share their financial and operational performance with their team make more money because it increases buy-in. When setting of KPI, it is very crucial to set very clear Input KPI, so that it helps greatly to achieve the desired Output KPI. Without a strong input KPI defined, there is a big risk in not achieving the Output KPI.

In my company, I've observed a tendency among automation and capital project leaders to exaggerate project benefits, potentially leading to misguided capital investments. To address this, introducing KPIs for capital project leadership fosters accountability and encourages the team to persevere in pursuit of incremental improvements, even when initial goals fall short.

KPIs reflecting the vision, mission and values linked to the budget and performance measures is a sure way of having an overall overview of how the organization is meeting goals for its strategic and operational objectives. Outputs are key determinants in this case and it is really important to look at the impact at each level.

Another aspect that merits consideration is that of The Balanced Scorecard. It renders a comprehensive outlook by tapping into the following areas: 1) Financial Perspective - the value added for primary investors or shareholders. In essence, the value that the product line adds to shareholders' investment. 2) Customer Perspective - how do customers perceive your corporation or brand. In essence, the value that the product line adds to customer's livelihood. 3) Internal Business Perspective - leveraging and understanding core competencies. Like the say, maximize strengths and minimize weaknesses 4) Innovation and Learning Perspective - small, incremental and continuous changes to add value.

An example of improving forecasting is to have the “outside in “ mindset” and connect more closely with the consumer. With the consumer landscape quickly changing businesses need to rethink what kind of investments are critical for the survival and to keep bottom line profitable

First of all, a budget should be crafted in a way that makes it easy to analyze. For example, if a company has several cost centers but creates one consolidated budget for all of them, it will be difficult to conduct variance analysis and identify the cost drivers. Therefore, it will be more difficult to update the budget and make correct forecasts for the remaining year. Second, the ERP system that allows to create up-to-date reports daily is a great tool for managing an operating budget including cost limits control, identifying slacking sales, etc.

Encourage all Heads of Departments to identify cost saving initiatives to ensure maximum cost optimization instead of spending based on the approved budget. This will help to boost profit margins and help to mitigate any future negative deviation of operating expenses. And at the same time will help business to remain competitive.

Educate non financial departments in the criticality of managing budgts and hitting the targeted profits in this uncertain macro economic envirenment. Make them understand how they can contribute through little tweeks to their way of doing things such as reviewing overtime expenses and casual labour which is due to inefficiencies. Marketing must understand that the budgets are reviewed and the results must follow with which we will evaluate the efficacy of the marketing campaign vs the budgts and try to optimise this while in troducing Kpi for evaluation.
