1 Identify the problem

The first step in any decision-making process is to clearly define the problem or challenge that requires a solution. Servant leaders should avoid jumping to conclusions or making assumptions based on incomplete or biased information. Instead, they should gather relevant data, facts, and perspectives from various sources, including their followers, stakeholders, and experts. They should also frame the problem in a way that reflects the purpose, mission, and vision of their organization or team, and that acknowledges the needs and expectations of those who will be affected by the decision.

It can be difficult to identify a problem when, often, the loudest voice is the only one that is heard. Having a trained dialogic facilitator in the room helps with keeping the conversation focused, yet open to fresh ideas. - Give everyone a chance to speak, perhaps with chairs facing away so that facial patterns aren't read - Allow for silence. A moment in reflection is beneficial for problem identification and problem-solving - Keep it neutral. Don't put anyone in an offensive or defensive position, it'll restrict the flow of ideas - Set expectations for the conversation. That could include time limits (per person or per topic), appropriate behaviors toward one another, allowing time for thought, and etcetera.

2 Generate alternatives

The next step is to generate a range of possible options or courses of action that could address the problem. Servant leaders should encourage creativity and innovation from themselves and their followers, and avoid settling for the first or most obvious solution. They should also consider the pros and cons, risks and benefits, and short-term and long-term implications of each alternative. Additionally, they should evaluate the feasibility, suitability, and acceptability of each alternative, and how well it aligns with their values, principles, and standards.

Generating multiple courses of action to a problem first requires making multiple interpretations of what the challenge is. This is especially true for leadership challenges, which require more than technical expertise in the industry you are in. To generate multiple interpretations, start asking the following questions: 1) What interpretations are tough on me/us (aka what is your/our part of the mess in this challenge)? 2) What interpretations are systemic (aka what is the organization's part of the mess?) Those questions are tough interpretations that can help you generate multiple solutions to the problem/problems you have identified.

3 Choose the best option

The third step is to select the best option or combination of options that will solve the problem effectively and ethically. Servant leaders should use a rational and systematic approach to compare and weigh the alternatives, and to apply relevant criteria, such as cost, quality, impact, and sustainability. They should also use their intuition and judgment to balance the logic and emotions involved in the decision. Moreover, they should seek feedback and input from their followers and other stakeholders, and involve them in the decision-making process as much as possible, without compromising the urgency or confidentiality of the situation.

4 Implement the decision

The fourth step is to execute the decision and put it into action. Servant leaders should communicate the decision clearly and transparently to their followers and other stakeholders, and explain the rationale, goals, and expectations behind it. They should also delegate tasks and responsibilities, and provide the necessary resources, support, and guidance to their followers. Furthermore, they should monitor and evaluate the progress and outcomes of the decision, and make adjustments or corrections as needed.

5 Learn from the experience

The final step is to reflect on the decision-making process and the results of the decision, and to learn from the experience. Servant leaders should solicit feedback and suggestions from their followers and other stakeholders, and acknowledge their contributions and achievements. They should also celebrate the successes and recognize the challenges of the decision, and identify the strengths and weaknesses of their decision-making skills. Additionally, they should apply the lessons learned to improve their future decisions and to enhance their servant leadership qualities.

Tip - use this quick 10 second practice for making decisions 'under pressure'. When under pressure we loose access to high level brain ?? capacities like information processing, prioritizing, creativity and empathy. So the higher the pressure, the more we need to center ourselves and get these higher brain capacities back online. If we don't, we'll react from our automatic patterns, instead of respond from wisdom. Here's how to use this 10 second centering process: 1. Sit upright and relaxed 2. Breathe in while lengthening the spine, followed by long exhale relaxing tension in jaw, shoulders and body 3. Become aware of the space around you to all sides 4. Re-focus on the decision to be made. You will now be more compassionate and wise.

I know there is a body of work and research behind what's called "servant leadership" yet I wonder about the framing of this work in today's world. Language matters - and the term servant has some pretty deep roots that might not be helpful in getting what's needed in today's world of leadership. Curious - how do we as practitioners use what we know about creating space for inclusivity and belonging while ALSO bringing forward key ideals embedded into what's been known as servant leadership? For me, it does not feel aligned to keep the language as it was while also wanting to create engagement where everyone feels welcomed and seen. I wonder in what other ways folks are languaging these concepts that are inclusive?
