What are the key elements of a risk mitigation strategy for your BCP?

My five pointers on this keeping enterprise resilience in mind are as follows : 1. Risk Assessment: Identify and analyze potential risks comprehensively, considering both internal and external factors. 2. Scenario Planning: Develop scenarios for various risk events, considering different levels of severity. 3. Business Impact Analysis (BIA): Conduct a thorough BIA to understand the critical functions and processes. 4. Communication and Stakeholder Management: Establish clear communication channels and protocols for disseminating information during a crisis. 5. Continuous Monitoring and Improvement: Implement a robust monitoring system to keep track of changes in the risk landscape and regularly update risk management strategies .

There are common holes in both business-continuity plans and buy-sell agreements which have been identified by reviewing hundreds of client case studies by exit planners. The seven most common holes are: 1. Business-continuity plans overlook challenges to the business 2. Neglecting the decedent’s family 3. Buy-sell agreements that are too simplistic 4. Ignoring common lifetime exits 5. Using cookie-cutter valuation formulas 6. Outdated buy-sell agreements 7. Poorly implemented buy-sell agreements

A comprehensive risk mitigation strategy for Business Continuity Planning (BCP) includes identifying potential threats, assessing their impact, and prioritizing them based on severity. Developing contingency plans tailored to address each identified risk ensures preparedness for various scenarios. Implementing redundant systems and data backups minimizes disruptions in critical operations. Regular testing and drills validate the effectiveness of the BCP and identify areas for improvement. This lesson has been learnt the hard way. Out of 38 years of my working experience, I would have been conducting Risk Management for 33 years or so, its about 15 years ago, I realised that I had been doing it incorrectly. I have changed, with my improved understanding. But, during my audits I find that many organisations still continue the same way. i.e. the likelihood and impact are used as L, M, H and L, M, H and then are multiplied to yield the risk value. The improvement is to use numbers (e.g. 1, 2, 3 instead of L, M, H) and also to first define the Risk Management methodology to give meaning to these 1, 2, 3 for likelihood and impact. This way is more objective.

In my role as a business continuity professional, I have led qualitative risk analysis sessions, facilitating discussions with subject matter experts and stakeholders to estimate the likelihood and impact of identified risks. By leveraging the collective knowledge and experience of the team, we were able to prioritize risks based on their relative importance and potential consequences. This data-driven approach allowed me to provide objective insights to senior management, enabling them to make informed decisions about resource allocation and risk mitigation strategies.

I also call these 4Ts of Risk Management: 1. T (tolerate) - if the risk value is lower than or equal to your risk appetite 2. T (treat) - if you cannot tolerate the risk - spend some money and buy a solution 3. T (transfer) - similar to 2 above, but if treatment is not available or is too costly - transfer your risk to an insurance company by paying premium for insurance cover. 4. T (terminate) - if you cannot tolerate, treat, or transfer - then terminate the process that is giving rise to risk.

I’ve seen firsthand how adopting the right mix of these strategies can not only safeguard an organization but also enhance its resilience against future uncertainties. The four primary risk response strategies are: Risk Avoidance: Eliminating the risk by removing its cause or withdrawing from the activity. Risk Mitigation: Reducing the likelihood or impact of a risk through controls, contingency plans, or process improvements. Risk Transfer: Shifting the risk's impact to a third party through insurance, contracts, or outsourcing. Risk Acceptance: Accepting the risk when mitigation or transfer costs outweigh benefits, or the risk is within the organization's risk appetite. Selecting the appropriate strategy depends on the risk's priority, the organization's risk appetite.

Regular updates, clear instructions, and feedback mechanisms are crucial. This ensures stakeholders are informed, reassured, and engaged, mitigating panic and misinformation. Training staff in communication protocols maximizes efficiency and coherence in messaging. Remember, in times of crisis, how we communicate is as important as the actions we take.

The output of Risk Management is a Risk Register - this needs to be understood. While consulting with a client in Abu Dhabi, the Head of Risk showed me an excel sheet that had entries like what happened, when who did what etc. They called in Risk Register. It took me some time to make them understand it correctly.

Documenting all information and activities related to the risk mitigation strategy is essential. A comprehensive risk management plan should summarize the processes and outcomes of risk identification, analysis, response, monitoring, and communication. Maintaining a risk log that tracks the status and changes of each risk and its response is also important. Proper documentation provides a clear and consistent reference for the risk mitigation strategy and supports its evaluation and improvement.

In addition to the structured steps mentioned, several other considerations can strengthen a risk mitigation strategy: 1) Regular engagement with stakeholders ensures comprehensive risk assessments by incorporating diverse insights. 2) Implementing continuous training programs keeps staff aware and prepared for potential risks. 3) Regular testing and exercising of the business continuity plan (BCP) help in evaluating its effectiveness and identifying new or emerging risks. 5) Finally, establishing a process for ongoing improvement based on lessons learned and the changing risk landscape ensures that the risk mitigation strategy remains robust and resilient against future uncertainties.

Organizations should conduct a business impact analysis (BIA) to identify their critical business processes and their dependencies. The BIA will help determine the impact of a disaster on the organization and the resources that will be needed to recover. The organization should then define the recovery time objective (RTO) and recovery point objective (RPO), which are the maximum amount of time and data that the organization can afford to lose in a disaster. The organization should then develop a recovery plan that documents the steps that will be taken to recover its critical business processes. The recovery plan should be tested regularly and communicated to all employees.

The risk champions or the BC champions who would be doing this job should be trained appropriately to carry out risk management effectively. I have found this shortcoming during my audits, in may organisations.

Based on my experience, maintaining stakeholder engagement is crucial. Often, after initial interviews and document drafts, interest can wane. It's essential to establish a contact within each identified business unit to keep engagement alive post-initial processes.
