In my opinion, preparation before going to the Gemba is essential. I usually take a tour, over and over again as I evaluate it, having a checklist to clearly write down what I find, always having a critical and empathetic view of the people who are impacted. through the process, a strategic vision and having the key skill of empathy. Regarding visual management, identifying objectives, KPI's and OKR's and then transferring them to different platforms, physical or virtual, depending on the project, it is important to use prototypes and see how they work and modify until the best fit is the team and the the results.

When developing visual management systems, take an iterative approach. Start small and experiment to find the components that work best for the people who will use the system. Avoid the temptation to over-engineer and add all the data. Instead, focus on the information needed to achieve the purpose of visual management—answering a question, completing a task, or measuring progress.
