Involving the team is critical here. I see many leaders either making assumptions using old tools to solve new problems…or both. To really understand the root cause, invite a discussion from key stakeholders about what isn’t working, what is the desired state, and create agreement on mutual experimentation to try to address it. Make a collective commitment to continue to evaluate and refine. Getting to the why of collaboration is also important to connect both individual and team motivation to it.

Once you have identified the root cause, you need to communicate it to your team and other relevant parties. Be honest, transparent, and respectful, and avoid blaming or shaming anyone. I agree that the root cause should be checked. Why is it falling apart? Check the policy can it be adjusted to manage the problem? Is it an attitude problem? If that is the case, address the attitude and create a process that will help guide attitude. Is it challenging for participants to fund the virtual presence? If so address it with support. It could be financial, training, or any sort of support that can help.
