You should be constantly on top of your project schedule, so it should not be a surprise to you. Planning accordingly, from the beginning, and adjusting milestones as needed, but above all keep an open line of communication with your customer, highlighting the risks, and discovering new ways to overcome the obstacles. Project critical path should always dictate the possibilities of recovering time for delays and provide realistic estimates.

If you feel your delivery date may be compromised, saving your reputation with your vendor is very important. My experience has been in mechanical production. A simple phone call to your buyer can be very valuable for future orders. Often a vendor will be grateful for a partial delivery on time rather than a full delivery late. My experience has taught me to deliver what you can with an explanation and to expedite the remainder of the order. Good communication goes a long way in building trust and is very important to establish buyers as friends, not just business partners.

No one, I know of, has ever been fired for over communicating! Decision-makers (business folks in general) hate surprises, good or bad (especially bad). By over communicating, if you are running ahead of schedule on some projects: the decision-maker(s) can balance resources/staff to critical areas. Similarly, if you are running behind schedule: resources can be diverted to your project area to get that back on track.

Measure progress through daily, short-term start-up meetings where we can assess the stage reached and the plan for the day. If we are late, it is essential that we have a recovery plan, that is, we go the extra mile. The start-up meeting should preferably be held with everyone standing up. It is not to discuss what was done: it is to discuss the gap. The meeting leader must check from the participants' responses whether there is a resource for recovery. The greatest resource is always brains, knowledge. Understanding the reasons for the delay can be valuable so as not to continue insisting on the wrong way of working.
