What do you do if your Process Automation project is facing unexpected challenges?

It's important to get solid point of view from each key team member. Have a talk with EVERYONE on the ground floor, and everyone who is involved with the process. Sometimes you will find that there is a big disconnect between upper management and the lower level talent. After that you need to decide if this is a problem of time, talent, knowledge/training, resources, testing, data or something else. Sometimes you may want to bring in somebody from outside the company to assess the situation. This can often times expose holes and bottlenecks in your building processes. Communication here is key because often times your team may already know the issue and its not being passed up the chain of command.

When unexpected challenges are encountered, it's essential to maintain a proactive approach. Transparent communication with stakeholders is key. All projects have unexpected roadblocks, not all become "challenges" and some end up being opportunities. Those that indeed became a "challenge" that could affect delivery markers (quality, deadline, budget), normally is to do with inexperience in the matter by the person or team. It is vital to collect information and seek assistance from a senior engineers, managers, technical support team or other advising platform based on urgency. So it is vital that during the preparation for the project, from the very beginning (be that feasibility project, estimation, meeting with customer, or at Kickoff meeting) all items that can become a "challenge" need to be identified as thoroughly as possible and have actions in place to manager them.

First and foremost, talk to your team and the affected stakeholders and get the scoop on the unexpected changes. I normally start with the machine operators, then investigate the challenges with process engineers/automation engineers. Most of the time, the floor maintenance folks would know exactly what the challenges because they are the ones who would have the first-hand information from the operators on machine performance, etc. If your machine uses SCADA, and if the operators are trained properly, then they would know what to look for.

Me ha pasado que la falta de ésta es la que, en mayor parte, ocasiona problemas al momento de afrontar un fallo imprevisto, ya que prolonga el tiempo en que se hace un buen diagnóstico y que al final solo provoca desconfianza hacia los ocultan información, y éste tiempo siempre se refleja en el costo adicional que implicará solucionar el problema. Se debe mantener una cultura de honestidad en el equipo por principio moral en primer lugar, y por ahorro de recursos en segunda instancia.

Allow me to add here that testing and measuring method and KPIs must be clearly identified early in the process. Then before any change must be used to run the GAP analysis of the current model. This will give us a clear and objective picture of what we have and what we want to improve. During the milestones, we then repeat the measurement, so to track our progress.

By experience of many high magnitude Process Automation System projects it have been witnessed that testing & validation is key. Specially phase-1 testing i.e. proto-type (sample manufactured validation prior to mass production) and factory acceptance (specially system associated functionalities, integration & interoperability as well as overall performance as intended within limitations of factory floor) is very important and is leading indicator for success or troubles during forthcoming phases. Good foundation of factory acceptance test minimizes the risks quite in better way.

In my experience I took part and run some Lessons Learnt session after challenging projects. It is really useful to discuss with the Team and listen thoroughly the challenges and concerns faced during the project by each member. Those are important moments to learn and understand different point of views, allowing to smoother "bumps" arisen among Team's members, and finally to create stronger connections. All this work is preparatory for future projects, and helps people grow and advance in their career.

Well in my experience, all the steps will be planned prior to the implementation of my automation project and any uncertain change will have a counter measure as per the provision made for them. But still in its own practical sense, bottlenecks will always be there and the best way to deal with it is to address the situation as early in the lifecycle of the project, break it into small task so as to effectively address it and find a solution for the same. Another thing is to make it a full proof success, I encourage more ideas from my team which kind or empowers them as well as give the project more perspectives to embrace.
