What do you do if you need to delegate tasks while ensuring fairness and equal workload distribution?

To ensure fair delegation, I would evaluate each team member's skills and strengths against the complexity of the task to find the most suitable candidate. I strive to maintain transparency in my decision-making process while also encouraging open communication among team members to freely express their concerns and engage in healthy discussions to achieve the best possible outcomes. When delegating, the best approach to managing workload is to hold periodic team meetings and review task assignments. This may require adjusting timelines or securing necessary support and guidance.

Based on my experiences, when we face a condition, as a managerial level, and we need to delegate task to our subordinate, firstly we should do some assessment to map our subordinate skills and competencies. For example, we have three supervisors, by using competencies matrix, we divide them generally into each group. The matrix is skill will matrix. we need to map which one is in excelling who can be delegated independently, the one is in capable who can do the job right but need some supervising, and the one is in aspiring who potentially be able to do the job right with some guide or coaching. We hope no one is in doubtful state, because they will affect our planning if we don't direct them.

To enhance fairness and equal workload distribution in task delegation, I employ data-driven insights and performance metrics to objectively assess each team member's capacity and contributions. By leveraging tools like workload tracking software or project management platforms, I gain valuable insights into workload distribution patterns and individual productivity levels. Even though we have divided our subordinates into matrix, we have to set a clear goals or objectives for their achievement. Don't set expectations to high because we only assess them generally. When we know their capabilities further, then we can adjust our expectations to them.

Monitoring the workload is one of important success factor in our management. As I said before, when we set expectation, always include the consideration of giving them the workload comparable to the goals that we want to achieve. When they have successfully done one job, evaluate, and consider giving them a bit more job to test their capabilities. Increase the challenge over time, because the job they do right now can be boring in the future.

As a leader, it is your responsibility to support your team in achieving their goals. Offer resources, training, or mentoring to help team members develop the skills needed to successfully complete their assigned tasks. Additionally, be available to answer questions, provide guidance, and remove any obstacles that may hinder their progress. By fostering a supportive environment, you demonstrate that you value their contributions and are committed to their success, which can motivate team members and promote a sense of fairness in the delegation process.

Always provide support to your subordinates wherever matrix they are in. But we can adjust the load of the support based on that. For example, we only need to support excelling person by giving them the stage to shine. But we need to give full support to aspiring person by guiding them, supervise every task, and give constructive feedbacks so that they now what aspect they can develop.

Feedback is like a double-edge sword. It can be fatal when we give right feedback at wrong timing. So we have to find the right timing for giving feedback. For example, open-minded person can be given feedback in a forum, but some people can only be given feedback secretly. They will more appreciate it than giving them in public.

Delegating tasks offers others the opportunity to take on new responsibilities and expand their skill set. It's crucial to regularly review and adjust workloads based on team dynamics, priorities, and workload changes. Consider reallocating low-priority tasks and delegating new, challenging, and engaging work to ensure fairness and efficiency.

In addition, as a leader, it is essential to model the behaviour you expect from your team. Demonstrate fairness, transparency, and accountability in your own actions. Consistently apply the principles of fair delegation and hold yourself to the same standards you set for your team. Share your thought process and decision-making rationale, and acknowledge when mistakes are made. By leading with integrity and setting a positive example, you foster a culture of trust and fairness, which can inspire your team members to embrace and uphold these values in their own work and interactions.
