What are the best ways to measure team performance in a highly technical field?

A killer-effective tool I've deployed within my team (and have coached our Operations Geniuses to adopt for themselves) is the EOS model. EOS stands for "Entreprenuerial Operating System", and is a management model that puts wheels on an organization's Vision. Most Founders and entreprenuers are talented visionaries - laser focused on an idealistic outcome. What's often missing for these entrepreneurs is a structured approach that gains traction across their People, Processes, and Product. EOS addresses these issues, empowering entreprenuers to gain traction across their enterprises through disciplined implementation of the model, locking in progress towards Quarterly Rocks, and 1, 3 and 10-year goals.

I like to mix two approaches to achieve success, Future State and Current State. Ask your colleagues to 'paint a picture of what success looks like'. This is the Future State you are trying to achieve. This commonly will be a string of high level goals that will help you redefine your tasks to meet that desired Future State. If you are starting with a new idea or process, it may be best to address your Current State. What are tasks you can perform today that will help today's status? These are commonly tasks that can be delivered and implemented immediately or without heavy changes. Review, adjust, and reimplement different tasks until the desired Current State is met.

Start with why! One of the common issues with team efficiency is the lack of context and proper alignment. Explain how the goals and priorities you discuss are connected with the company ones. Engage your team and leaders in the goal-setting process in the early stages. Provide maximum information about constraints, expectations, and reasons. Ask them to propose ideas, bets and success metrics. It will help you to build an ownership mindset among all team members.

Measure team performance in a technical field by tracking Key Performance Indicators (KPIs) such as project completion times, code quality, and error rates. Assess project milestones, deliverables, and bug resolution. Monitor technical debt and customer satisfaction. Evaluate code reviews, collaboration, and communication effectiveness. Something I have done with teams is brainstorming to see what the final outcome needs to be…we work backwards and figure out what we need to do to get from the end to the beginning. Defining milestones and timelines. Dividing the project to set people with their strong suits and making sure they have support. Following up at our milestone meetings to make sure that we are on track. Empowering people to get the goal accomplished and while giving a basic framework to start from.

We created and launched an internal academy for our speciality and supporting fields. Each track in the academy is lead by a staff member and reports on progress. The Academy supports the company vision and it is voluntary for team members to participate in. The teams pitch their goals and way of working and recruit members internally. This gives us motivated members that work towards a goal. At the same time we ensure that we have a mix of themes for the tracks so that there is something relevant for everyone. This helps us with knowledge transfer from projects and readiness for new hires.

Techies are often non team players. Make sure they understand the purpose of team on behalf of their own need for excellence.

In terms of measuring, evaluate the accomplished backlog item count over time. Use the value for evaluation of when the product is ready. Make sure that the managers and PO understand that this is a far better fundament than guessing story points.
