What are the best ways to encourage experimentation in your coachee's organization?

I have found Carol Dweck's work on the Growth Mindset and Amy Edmonson's Right Kind of Wrong key to failing smart and learning from mistakes. Using these principles I work with my clients on their own mindset, creating a team that embraces experimentation with a growth mindset and an environment that increases intelligent failures.

Encouraging experimentation in your coachee's organization is like cultivating a garden of innovation. Imagine a leader as the steward of this garden, where curiosity and the freedom to explore are the fertile soil. I guide them in sowing the seeds of new ideas, watering them with the courage to take risks. Together, we navigate the terrain of setbacks and successes, fostering a mindset that values learning over perfection. The harvest is not only a bounty of innovative solutions but also a culture where continuous experimentation becomes the norm. In the wise words of Thomas Edison, "I have not failed. I've just found 10,000 ways that won't work." Embracing experimentation is the key to unlocking the door to transformative possibilities.

Promote a Growth Mindset:Encourage team members to view challenges as opportunities for learning and growth rather than failures.Set Clear Expectations:Clearly communicate that experimentation is not only accepted but also encouraged as part of the team's culture and goals.Celebrate Learning, Not Just Success:Acknowledge and celebrate the lessons learned from both successful and unsuccessful experiments to cultivate a positive environment.Provide Resources and Support:Ensure your team has the necessary resources, time, and support to carry out experiments effectively.Lead by Example:Demonstrate a willingness to take calculated risks and experiment in your own work, setting an example for your team.

Here are three questions I usually ask a CEO to nudge them toward embracing experimentation: 1. "How might we reimagine our current business model to stay ahead of emerging market trends?" 2. "What unexplored areas of innovation could potentially redefine our industry's landscape?" 3. "How can we encourage our teams to challenge existing processes and think outside the box?"

Take the fear out. Simple. What stops you from behaving differently to the way you are? It may be 'oh what will others think' -- fear of perceptions 'oh what if it doesn't work' -- fear of unknown 'what of I look stupid' -- fear of laughter 'what if it backfires' - fear of failure Any half intelligent person knows that there is an upside in what is being advised. What is stopping them is not that they don't see the possibility. What stops them is that they see fear. As a coach you have to take the fear out.

Once the purpose is defined, we need to ensure the boundaries are determined, typically refer them as guardrails. Guardrails are a supporting mechanism to avoid going too far beyond the boundaries or playing safe within the limits. Work with the clients to identify and set the boundaries for experimentation and innovation. These could be related to timelines, budgets, resources, associate allocation, or any combination. Along with these, how to identify success and failure, vs. what happens if we get stuck, or how to proceed if there are no results, needs to be discussed and defined.

Boundaries to experimentation are what actually create a mental safe space. I would typically discuss with leaders a model that carries two ideas. We want to always spell out what is non-negotiable in a certain area, certain processes or rules that must be followed. And then we want to outline with absolute clarity where the autonomy lies with the person. And I observe that once people know where they can play safely, where they won't be interrupted, where they won't be interfered with, great ideas arise.

This conversation around boundaries is fundamental to building psychological safety within a team, and therefore, fundamental to building high performance. "Attitudes to Risk and Failure" is one of four subdomains of psychological safety. This conversation is important because it's core to the culture within a team. What is risk? What is too risky? What is healthy risk? What is the purpose of risk? What are our agreements around failure on this team? Are there different types of failure? How does a team innovate if there is no shared language around risk-taking and around failure? To get started look for an external facilitator who will help you measure and debrief the psychological safety experienced within your team.

Setting boundaries is essential for creating a structured, respectful, and productive work environment. It involves defining clear expectations regarding roles, responsibilities, and acceptable behaviors. Effective boundary setting requires transparent communication, established policies, and consistent enforcement. It helps in managing workload, preventing role overlap, and maintaining a professional atmosphere. By delineating these limits, organizations can foster a culture of mutual respect, encourage focused and efficient work practices, and ensure a harmonious balance between organizational demands and individual employee needs.

Building a culture of experimentation is crucial for organizational growth and innovation. Encourage experimentation by fostering open communication, providing resources, and recognizing innovative efforts. Promote cross-functional collaboration, set clear objectives aligned with organizational goals, and view failures as learning opportunities. Leadership support is crucial; when leaders champion experimentation, it inspires a culture of innovation, adaptability, and continuous improvement. More than once I have had Client's appreciate the opportunities provided by the Coaching environment to try out new ideas without he fear of failure. In the cutthroat commercial arena of today quite often the authorities frown upon the chances of losses due to trials and experimentation especially in areas of managerial field. Coaching by the nature of its intervention promotes new thoughts and different processes and all in a "safe open" space where feedback is without judgement. This actually promotes both risk taking and analytical thinking resulting in greater success in performance and team efforts. So it is important not only to create but nurture such a safe space.

Creating the space for experimentation is the toughest to handle as organisations/ teams look for quick solutions. Experimentation requires time and effort and when we don't get that, the chances of learning and application goes down considerably. So, it's critical to have the leadership support to do pilot projects with a defined purpose, review the progress, embrace failures and see how it can benefit you and the organisation.

Clarity in wording makes a key difference in creating this space and making the other person feel safe. For example, instead of saying, "Why don't you try this out, possibly?" we should say, "This is your place to play. I value your opinion, and I will support you with your decision on how you want to go ahead." Of course, it makes a big difference when the leader has prepared beforehand to really go with everything the other person suggests in order to allow them to learn from their own successes and failures.

Establishing a culture of experimentation demands a strategic approach. Start by instilling a growth-oriented mindset within the organization, underscoring the value of extracting lessons from both triumphs and setbacks. Promote transparent communication and a psychologically safe space, enabling team members to share ideas openly without the fear of criticism. Implement protocols for testing new concepts, acknowledge and commemorate not only significant victories but also minor successes as well as failures and its correspondent post-mortem debriefs. Lastly, lead by example by showcasing a willingness to undertake calculated risks, emphasizing that learning from experimentation is indispensable for organizational advancement.

When a client embraces the idea of tracking a thought pattern or trying on a new behavior as an information gathering self-experiment, they are always enthusiastic to see what the results may be despite uncertainty about the outcome. This experimentation mindset removes the "personal" element of failure and creates an objective assessment of current state, gaps, and tools necessary for improvement. We then work together to identify new perspectives and reframe learnings to propel them forward. Once this mindset is ingrained, they’re prepared for larger scale goal-oriented experimentation within their organization to drive innovation, taking in the ambiguity, challenges, and wins that come along with that.

Experimentation can feel risky and even scary because the outcomes are (intentionally) unknown. If clients want to experiment, remind them of their purpose. When they are anchored by a clear vision for WHY they are running an experiment, they will see that generally the outcome of learning about best practice is incentive enough to keep them engaged in the experiment. A growth mindset is particularly effective when trying experiments in the organization.

In my coaching experience, experimentation can be enabled through two levers : 1. supporting the coachee to see it as safe, promoting self awareness in a safe environment. 2. the coach may experiment jointly with the coachee: fiscally and emotionally present, embodying the experience of the coachee during the session.

Experimentation is the process by which we navigate uncertainty. Not looking for answers, but rather looking for better quality questions. Experimentation is the process of adapting, managing and maintaining alignment in uncertain territory. Experimentation is a process by which we grow resilience. Experimentation in service of what? Clarity of purpose is what drive a process of experimentation, backed by a curiosity for what is possible.

There are 3 things I explore with coachees as they endeavour to build a culture of experimentation: 1. There are no wrong answers. This is an invitation to suspend judgement and to open, and help others open to ALL points of view. One of the worst things is to make team members feel they are wrong. 2. What's the downside. It's helpful to explore the risks, the worst that can happen. But it's fine line that the coach has to walk to make sure that the coachee remains motivated and positive, even while exploring the downside 3. I remind them "If you are not being resisted, you are not changing." My coachees really love this one, as it helps them to accept resistance and skepticism as a hurdle to be surmounted and not an immovable barrier.

Organizations tend to share the learnings from the Coaching program but generally Success stories / Feedback on how the program affected the participants / Best practices derived from the Program / Next steps such as Training / Data and Matrices. However the point here about sharing learnings from the experimentation carried out during the program is truly critical. Documenting the experiments carried out, the processes followed and the results derived whether it be a success or not could be of immense benefit in the long run to run subsequent Coaching programs effectively. The sharing of such information could be formal (reports / presentations or workshops) whereas informal process could be one on one or informal team discussions.

Learning is the goal to seek from every experiment. Extract the learning from the successes. Celebrate it and share it for others to validate and reproduce. And when the results move you further from the goal, well these are the most powerful lessons. Own and share the lessons even more. Netflix culture embodies this with the ritual of "Sunshining the failures". Full ownership, radical accountability. The only failure is to not pay attention to the lessons when they show up.

Sharing the learning within an organization is pivotal for fostering a culture of continuous growth and collective intelligence. It involves disseminating knowledge, experiences, and insights across teams, breaking down silos, and encouraging collaboration. This practice accelerates individual development and amplifies organizational capabilities by leveraging diverse expertise. Provide them with a space where sharing can be nurtured. You want to ensure that this sharing is supported and fostered to serve as inspiration. Whether it relates to a learning experiment or an innovation achievement, it should not be used as validation by the organization that things shouldn't change.

Embrace a culture where learning is celebrated, not just success. Encourage teams to share insights from all experiments, promoting a focus on continuous learning over immediate results. Ensure a psychologically safe environment where team members can propose and test ideas freely, enhancing creativity and innovation. Work on enabling cross-departmental collaboration for diverse problem-solving approaches. Leaders must actively engage in experimentation, setting a strong example for the organisation. This approach nurtures a resilient, innovative, and growth-centric culture.

I would adapt this point a bit & maybe even put it higher up on the list. Helping the coachee 'find support' for their experimentation & innovation in their organisation is crucial to their success. Hence an element of gathering support upfront - bounce an idea off with a senior or SME is an important element to a coachee's support plan for growth.

Often, offline rehearsal and video recording (if appropriate), supplemented with coaching, may be an instrumental way to prepare for the live experimentation.

Experimentation with new opportunities within the same organization is one of the best ways to test possible future careers and even consider a lateral move. Make sure all managers are on board with this experimentation and there are no surprises as to why they are not sticking to their "lane."

As a coach, my approach is to guide clients towards focusing on the process rather than fixating on the end result. This strategy enables them to foster awareness of life's various aspects. Introducing experimentation signifies an initiation of change, and staying engaged with the process ensures continuous awareness. Attuning to each moment, individuals experience growth, gain valuable insights and wisdom as they progress. The beauty of this approach is that, at any given point, clients can engage in experimentation.
