What are the best ways to develop your team's skills and knowledge?

A multipronged approach helps and a combination of mindset and skillset development is essential. Assess the capability to build the necessary competencies of the team. Enable the development of a growth mindset; consciously prioritise formal learning (online and in-person) for skills upgradation; enable job-shadowing and skills transfer (this is a key part of a leader’s role); enable exposure to the ecosystem via conferences, forum for holistic learning; give the team independent responsibilities to try out their learning and help them navigate if they are stuck; continue to mentor, coach and ensure you track team’s learning and skills development progress, and give feedback and recognize good work

CFO says to the CEO, "suppose we invest in our people and they leave?" CEO replies to the CFO, "suppose we don't and they stay?" Words to live by when you understand your people are the reason your business is what it is. As such, investing in your people should be paramount. Skills investment should include work skills (leadership and technical) as well as personal skills which are skills your people wish to develop apart from work-related skills. Why those as well? Because developing areas your people are interested in apart from their work-related skills shows your commitment to them as a whole, not just in what benefits the business. THAT is how you retain top talent and will be what sets you apart from those companies that do not.

It is great to start with gathering the Team's strengths, weaknesses. Then you can complete this information with one to one meeting with each team member to determine the interests and aspirations of each person. In my point of view a face to face meeting is a great way to learn about each person's real interest and aspirations, learning deliveries preference and personally.

Start by carrying out a needs assessment which can be rapid or detailed. Typically you might use surveys to assess the knowledge skills of your team members in relation to the what is required to successfully implement the programme. It is also good to harness their past experience through direct feedback. Having identified the gaps and what could work in your context, you need to plan for an intervention bearing in mind their learning preferences, time, available opportunities (partnerships) and costs. A single training may not be adequate to reinforce the learning. Additional resources for future reference may help. Practical sessions with tools and subsequent supportive supervison may be required.

Before creating a development plan, it is important to conduct a SWOT analysis with individuals. This analysis helps identify their strengths and weaknesses, which can then be used to formulate a development plan or set smart goals that align with our business needs. It is crucial to regularly monitor progress towards each goal and make any necessary changes along the way.

Creating a tailored development plan that aligns with both team and individual goals is essential for effective growth. Utilizing SMART goals and learning objectives can streamline the planning process, making it more actionable and measurable.

This could be achieved only after completing thorough assessments and evaluation of each member's strengths, weaknesses, expectations/needs, learning styles, performance, and motivation. The group performance evaluation should not be forgotten as well. This will create a clear picture of a plan and steps to achieve the best results. Whereas, the plan is not only setting SMART goals but includes the whole management of time, budget and sources, which should align with the team's objectives and the company's vision.

Once we know "what we don't know we don't know", the cycle is fairly straight forward, co-create and set SMART goals for their development. And then follow and the plan and adapt to obvious changes on the way.

Learning by doing is what works best, so pairing your team appropriately with both experienced and more junior staff works well for organizations with well defined products and services. Providing coaching and mentoring opportunities, spending time reflecting on lessons learnt and what has worked ( or not) in the past is key. Analyzing in staff meetings performance metrics and results data ( in a non- judgmental way) gives team members real insight and prepares them for better delivery. The opportunity to learn is everywhere. What I like to do with my team is encourage them to treat each experience as learning. It could be that what you learn is what not to do or what you don't want to do. Having the experience and also learning who to support you through it is key.

The best way to learn is to make it fun. Gamify it and give them the chance to apply the learning without fear of failure. Promote failure in a low risk environment by means of stretch assignments.

I’ve found that challenging assignments coupled with high expectations and regular reviews (to keep them on track and to ensure they have the needed resources) stretch them personally and professionally. It is imperative for us as people leaders to identify and enable our teams to dedicate some time to their development, more importantly, it should be time dedicated daily and not one in a quarter or month. Consistency is the key, small steps every day will make a larger impact than 1 big step every week / month.

The main point you are driving is not only the right development skill and the motivation but consistency and commitment to do it regularly. One of the most important things is to build true connections with your team - connections that go beyond the superficial and understand what impact are they looking to create. Coaching to enable them to find the best way of growing in this space with the right balance of support and challenge is essential. Are they thriving and being the best they can be? If not, why not? What's getting in the way? What can they do to remove the barriers and how can you support them (not do it for them, but support them)?

Select an initial project that requires the skills you want them to develop. Be sure the risk of taking the following advice is minimal because of the nature of the project and/or because you (or someone else with those skills) are watching). Then throw them in the deep end and shout encouragement to them that you have confidence that they can swim better than they think they can. Be ready to dive in to help if necessary, but try to let them have a sense of achievement that will give them a stronger backbone next time they need to use the skill they learned to avoid drowning.
