What are the best strategies for identifying hidden assumptions in a problem?

A very critical issue.. 1. Try to have an outsider view 2. Break down the issue/ problem 3. Do not complicate it more! Rethink of it again..

In order to identify hidden assumptions you need to probe deeper and listen. Often times people look a problem at a surface level and assume they understand what’s going on but when you probe deeper you talk to different stakeholders, ask questions as really listen to what is shared. Don’t assume you know the answer or what people truly care about. Once you understand hidden assumptions you can then test the assumptions, analyze outcomes and tweak whatever you’re working on. It’s an iterative process.

Hidden assumptions often stem from experience, unanticipated functional requirements, the way user needs are defined, and the understanding of current versus future states. Recognizing these assumptions is a critical task in itself, essential for successful project outcomes.

This reminds me of a statement I read somewhere. “The void created by the failure to communicate is soon filled with poison, drivel, and misrepresentation”. There is no such thing as over communication, change the mode of communication if needed and avoid the voids. Learn the difference between broadcasting and communicating.

They can cause projects to deviate from their intended path, leading to increased costs, delays, and failure to meet objectives. These assumptions, when unrecognized or unaddressed, create blind spots in planning and execution, resulting in inefficiencies and potential conflicts among team members. In essence, they hinder effective communication and proper risk assessment, crucial for the success of any project or strategy.

Hidden assumptions are like houses built on sand . . . they are guaranteed to shift and in many cases to be the reason the whole structure collapsed . . . when it comes to innovation and product / service development Gate Keepers or Decision Makers must demand from the project team involved that with every major report update all involved assumptions need to be marked as such and that future planned evaluation/validation work include activities related to turning these assumptions into fact. There is nothing wrong with making assumptions, what is wrong is when they are made and nothing is done to prove them up!

In my experience, it's crucial not to take everything at face value. Always question the source and validity of information, as it might be rooted in common beliefs rather than facts. Engage in critical thinking and seek diverse opinions to gain a broader perspective. Don't be afraid to challenge the status quo; it's often where innovation and growth occur. Lastly, reflect on your personal beliefs and be aware of potential biases. This self-awareness can help you make more informed and balanced decisions.

Asking numerous questions, regardless of how simple they may seem, is one of the most effective ways to uncover hidden assumptions. Even questions that appear trivial can reveal overlooked requirements. Consultants often hesitate to ask certain questions due to fear of embarrassment, but this mindset should be the least of their concerns. Prioritizing thorough inquiry over personal apprehension is key to fully understanding requirements and developing innovative solutions.

Challenging hidden assumptions involves questioning them and seeking evidence to support or refute them. This can be done by: Conducting research: Look for evidence that supports or contradicts the assumption. Testing the assumption: If possible, conduct experiments or simulations to test the validity of the assumption. Engaging in dialogue: Discuss the assumption with others to gain different perspectives.

In this regard, the powerful questioning technique typically used in coaching processes can also help to challenge these false assumptions.

The natural next step after identifying an assumption is challenging it. I am fond of the Five Why's to vet assumptions but the 'secret' is testing. Once you have identified an assumption figure out how to validate it with a test that provides measureable irrefutable feedback. It is a red flag if you are not sure how to test- this could mean you don't fully understand the problem.

Communicating hidden assumptions can be tricky. In many organizations they are referred to as "sacred cows" because no one will touch them. It's one thing to identify a hidden assumption related to a past administration practice from a generation ago where the people don't work for the organization anymore. It's something different to surface a hidden assumption that is possibly personal to someone in an executive position. Remember, messengers often do get shot. If you do happen to walk into a mine field, try to get support from those around you to address the issue. As a last resort, try to address the issue with it's source and see if there is any flexibility. If not, save it for another day to address.

When you assume, you make an 'ass' of 'u' and 'me'. Making assumptions to reduce the permutation and combinations of possible outcomes is not the same as adaptability and resiliency and readiness. Just don't assume, Period.

Learn in the process. I mentioned before that testing is key and that if you have a hard time devising a test for your assumptions that this might indicate that you do not fully understand the problem. If you find yourself in this situation try to break the assumption into smaller parts. It is okay if your assumptions lead to more assumptions. Use it as an opportunity to learn the domain in greater detail and use the learnings to deliver better outcomes.

Assumptions occur naturally and continously. As with many other aspects of consulting I recommend checking against available tools and methods and moderate discussions with clients against these tools. If you argue solely based on experience and/or soft communication measures (meeting, call, mail) you will quickly find the lifecycle of your information insufficient and it's quality questionable. Making use of proper templates and persistent ways to communicate saves yourself effort later and makes discussions founded in more than just a plain agenda.

I have been in the insurance and financial services business for nearly 20 years. It took a while, but I now can identify many areas of hidden assumptions and strategic ideas not being applied in most people's financial planning. 1) Question everything. Question every input and why that is there. Where did it come from? Cite your sources. Why is that the 'rule of thumb'? Is it time to think differently? 2) Do a SWOT analysis. Internal Strengths & Weaknesses, External Opportunities and Threats. Identify as many areas in each category you can. I think this all helps to build critical thinking and uncover the hidden assumptions and biases.
