A Consumer Journey is a wide and Deep Experience, When I did it with my time using design thinking to define pains and gains, it took us more than 5 full days of workshop and over 2000 post its over 100 touch point with 10 team members to define it to a very detailed extent. When you do user story mapping, you are able to define in which are of the consumer journey does your user story lies, is it an area with big pains and gains or small gains and big pains. Is it big effort and low impact, will it have high dependencies on things you cannot control. Having that understanding and this mapping of user story allows you to prioritize the highest impact, least effort and fastset ones for improving the consumer experience.

Measuring value is straightforward once value is defined for the product. Are you trying to move the needle on conversion, engagement, reach, or are you working on something internal that will speed up deployment, or reduce cost in someway. Once you have defined your playbook of value it's easy to choose how a given piece of work will affect it and measure. What can get tricky, is when you do not have data available to determine the objective reality of value created. In these cases, it's important to create new methods for gathering data BEFORE undertaking work to try and move the needle. Effort is similarly straightforward. Past work, similar ongoing work or people with similar experiences will often be the template for effort calcs.

It is important not to oversell the precision of early cost estimates. The starting point in prioritization is to grasp the business value of stories and how they relate to the bigger picture (strategy goals, jobs to be done). As for effort estimates, agile story pointing often happens just-in-time, closer to implementation. During planning, some resort to HiPPO (highest paid person's opinion) to expedite the initial prioritization. I prefer more informed, balanced alternatives. In practice, I've seen two techniques work really well: one is to use Spikes (investigative stories) early on and the other is to use historical costing data - both initial estimates and actuals.

For effort estimation, use techniques such as planning poker to gauge complexity and time needed. Calculate value-to-effort ratio and consider risks. Continuous feedback ensures alignment with project goals and maximizes value delivery.

You cannot measure value before you build a feature or story, you can only define it. Starting with a definition of value should form the basis of initial prioritization. Detailed effort estimates are not completed until the beginning of each iteration (sprint, etc). Only when smaller stories are required to fit available resources should effort really be taken into account. Any story, feature, etc that cannot be easily estimated needs to be broken apart into smaller component pieces, so effort is not such a large factor.

Then, lend "weight" to the persona that benefits, and rank your backlog accordingly to ensure the right personas of your users are getting the most benefit. As the <product/company> we also gain the ability to get insight into X about this persona. All in, you just need solid decision making criteria that's clear and measurable. A flat fine-grain backlog of stories is never the right tool to communicate priorities. Leverage the coarser grain EPICs and roadmaps - with swimlanes. In fact, backlogs are dynamic and allow for tactical updates and hypothesis testing whereas the high level product goals should be relatively stable.

The goal is to validate different artifacts at different levels of granularity. Stories are far too granular for communication to a broad set of stakeholders. Roadmap visualization is a great tool for executive stakeholder alignment. A backlog is a great tool for communication and alignment with the engineering, design and other product teams. Prototypes are what is needed for validation of hypotheses with users and customers AND exec level stakeholders. Pull the whole thing together with regular updates to these groups via the appropriate method.

Sometimes paper prototypes and post it notes are the right tool for the job. Don't over complicate your life with frameworks that don't work for you, your team, your company or your product.
