We are well-acquainted with the seven wastes of Lean Manufacturing. However, I'd like to draw your attention to another equally powerful aspect of Lean – Error-Proofing. This invaluable concept focuses on implementing mechanisms or processes that either prevent errors or defects from occurring or ensure their immediate detection and correction. By addressing the root causes of rework, scrap, and inspection waste, Error-Proofing can be effectively applied to any context where rework is prevalent and the fixes are predictable. From online forms with data validation to prevent text being entered in a number field to designing parts that can only be assembled in the correct orientation.

Lean manufacturing systems, at first, set out to conserve resources and reduce wastefulness while increasing efficiency and production, but it goes so much further than that. Customer satisfaction is maximized by lower cost and higher efficiency, but the focus is less on cost cutting and more on providing value, which may have similar results, it comes from a mindset not of pinching pennies but of providing an excellent experience for the client. A side effect of less waste means a cleaner environment as well, which in turn provides a setting for more efficient work.

There are two levels of optimisation: tactical level and straetgical level. At the tactical level, yes, it is about leveraging the tools to make incremental changes. At strategical level, it is about prioritising where step changes could be delivered. The overall lean journey should include both incremental and step changes.

I firmly believe that first step in Lean journey is by having a 5S activities in place. By having a sensible approach, then your safety and quality performance will improve. As well it will support implementation of first level maintenance as leaks will be readily visible. Next step of process optimization is attacking your production process variations. Understanding when and why they occur is a very simple way, without much capital (often none), one can improve significantly output, particularly on production lines at capacity.

Una de las claves para lograr un JIT en la gestión de inventarios es lograr un modelo basado en la demanda que te permita establecer niveles de reorden. Esto depende del tipo de inventario que se maneje, si por ejemplo es un inventario de producto terminado previamente tuvo que haber un forecast de ventas ajustado a un modelo matématico no al simple número de "incrementemos en x%" de otra manera estás sobrepoduciendo (es la muda más costosa). Si es por ejemplo un inventario de repuestos debe haber un modelo centrado en la confiabilidad de las máquinas que te ayude a definir la cantidad de repuestos y el nivel de reorden. Saludos.

This is an interesting one, often creating tension between Supply Chain, Finance and Business...particularly at end of fiscal year! Having a good visibility on cost, gross margins, reasonable forecast accuracy, a S&OP process in place and understanding if you are a make to order or make to stock model are all fundamentals that are needed for good inventory management. In Make to Order framework, one should always challenge the operating model and aim for one piece flow as a target!

I would challenge the integration of many quality checks as the goal here. To me, this is waste of time and resources. I favour much more working on understanding process variations and capability. If the process is robust, then the outcome is predictable. The other important lever is to make shop floor employees responsible and accountable for quality of their own part of the process. Allowing them to stop the line if they see something wrong. Finally, a good Operating Procedure would indicate potential deviations and what to do in these cases.

With lean manufacturing, you can achieve higher product quality, minimizing rework and expenses related to defects and returns, contributing to cost reduction objectives.

Reducing the wip limit from "a plastic bowl" to a five-piece fixture, drastically reduced common human errors during assembly, such as doubling components and missing components. When the fixture was introduced, ops felt that they had to work harder and that the idea was stupid. Once I trained the ops on techniques to reduce their movements, they actually had time to rest because the machine limited output and the wip limit was much lower than before so they met their max needed at any one point in time which allowed them to relax. Moreover, I also encouraged resting and micro-stretches because, "it's ok to stop when your wip limit is met!" A six month focus on customer complaints and returns at tier I proved the quality gains to skeptics.

Key here is humility. As a manager, you have responsibilities but not necessary the knowledge. Knowledge resides at shop floor level. Keep improvement suggestions to a management level as implementing improvements is key and will provide traction for employee engagement.

Selon moi, parmi les points principaux qu’il faut prendre en considération lors d’une démarche Lean, l’engagement des employés est de loin le plus important, au delà même de l’utilisation des outils et méthodes ou encore l’amélioration de la qualité. Certes le Lean est là avant tout pour améliorer le processus, mais si les personnes qui sont directement impliquées dans cette amélioration ne se sentent pas impliquées dedans, cela aura pour effet de ralentir considérablement la transformation dans le meilleur des cas, et de la bloquer complètement dans des cas plus extrêmes.

Petite remarque au niveau de l’aspect écologique. J’ai eu l’occasion de voir des transformations Lean dans lesquelles une fois que les déchets étaient sortis du circuit interne de la production, ils étaient entreposés en dehors de l’usine, sans aucune prise en compte de ce qu’il fallait en faire derrière. Ce n’est pas parce que le baril d’huile n’est plus dans la zone de production que ce n’est plus la responsabilité de l’entreprise de s’en occuper. Cela parait évident encore une fois, mais j’ai été témoin de ce genre de comportements (très souvent motivés par un calendrier serré qui fait que l’on privilégie la production), et j’appelle juste à y faire attention parce que les répercussions sont plus graves que l’on pense.

Es muy importante trabajar en la cultura laboral ya que recordemos que todos los sistemas funcional y muy bien pero está en las manos de nuestro personal que en todos los niveles deberá ser disciplinado, constante y tiene que aprender a seguir procedimientos, los sistemas por sí solos nos alcanzan más bien se complementan con un cambio de cultura laboral.
