1. AS-IS / Identify the why, what & how much for how long is at stake for each stakeholder through 1:1. Asking each one their pros & cons, mitigation plan, showstoppers & go-no go items. Define & quantify with them the key change KPIs. Focus on how much it will cost to postpone, to accelerate, to do nothing. 2. TO-BE/ rationalize & consolidate in a smart & sharp memo all the costed pros&cons into 3 cases (Accelerate, Slow down, Doing nothing) 3. CO-DESIGN an updated roadmap with a clear governance, deliverables, decision thresholds, required talents & means, etc. 4. DECISION / schedule a go/no go meeting with the decision-makers & key stakeholders. Remind the key rationales, cast a vote for the codesigned roadmap, governance & means.
