One team member is dominating group discussions. How can you effectively manage this situation as a leader?

Facilitator’s Role: The moderator must enforce these rules, keep discussions on track, and encourage quieter members to contribute by saying something like, "Let's hear from John." Feedback & Self-Awareness: When I have dominated, the feedback I received was, "We know you have the answers. Let's allow others to share." This delivered self-awareness. Leaders should provide constructive feedback to dominant members privately, emphasizing the importance of diverse perspectives.

Discussions can get heated, however, when everyone's trying to get the spotlight it can become inefficient. Hearing out one person at a time is sometimes necessary.

Find ways to encourage quieter members, like asking shorter questions that don't put them on the spot. Attend to the environment for the discussion: do people feel comfortable? And perhaps consider structuring the discussion in a way that enables more voices to be heard, more often.

For feedback to be useful, it has to be based on a sound understanding of the underlying context, dynamics and internal perspectives, and you’ll only get that through exploratory conversations.

It's so important to provide constructive feedback on this behaviour. You don't want to turn a willing participant into someone who has 'clammed up' because they think you don't want to hear from them. Explicitly recognising their contributions while explaining that you would also like to hear from others is a good start. You could phrase it thus: "Thank you, Louis, for your many contributions - I really appreciate the insights you've brought today. It's so important that we hear from others too. Who else has things to say about that? Kate, what do you think?", or "Let's hear from a few, different people who haven't contributed as much so far. John and Kelly, what are your views?"

Regularly review the effectiveness of the technique and make adjustments as necessary. Ex - if a rule isn’t working as intended, gather feedback from the team and refine it to better suit the group’s dynamics and it all depends on the type of individuals/organizations/geography we are a part of and need adjustments accordingly. If possible, offer one-on-one coaching to team members who seem hesitant to speak up. Discuss their ideas and encourage them to share these ideas in the next meeting.

After each discussion, reflect on what went well and what could be improved. Adjust your approach as needed to ensure more balanced participation in future discussions.

Can you help them lean into their passion to build other leaders? It is best to address this head on and simply state where this is a strength and also where this has unintended consequences. You can make this individual part of the solution by simply having a discussion of their impact. When they cocreate a solution, they are more likely to buy in and help push the whole team forward.

Remember that some people may dominate discussions not out of disrespect, but because they are passionate or have a lot to say. In these cases, try to channel their energy in a positive way, such as by assigning them tasks that utilize their enthusiasm and knowledge.

Cognitive diversity presents a variety of behaviors which may be interpreted as contra to social norms. The evidence is irrefutable that diverse teams, if high performing, can achieve extraordinary results. So as a leader it’s imperative that we know our teams. That we invest time, getting to know individuals, how they are wired, how they are motivated and to get the best from them. This means that in a scenario which might see an individual dominate, the intervention can be trust based and productive.

Having worked across countries, cultures and industries, I have observed several instances where some of the most intelligent ideas have come from the quietest people in the room. As a leader, you never want to miss that only because the dominating team member never gave anyone the chance! The facilitator should interject. Create a room for discussion. Invite quieter members to talk (without name calling, of course). Pause. And appreciate everyone who contributed.
