I work as a coach with leaders who struggle with delegation. Whenever the topic comes up I try to discover what is happening that the leader holds back from delegating. What are the underlying causes? What does the leader gain from not delegating, and what price does the leader pay by not delegating. Understanding these will solve the resistance to delegation.

Understand the Root Causes 2.Emphasizing the Importance of Delegation 3.Developing a Delegation Mindset - “doing” to “leading.” 4.List their current tasks and identify which ones can be delegated 5.Encourage the leader to invest in their team's development through training, coaching, and feedback. This builds confidence in the team’s ability to handle delegated tasks. 6.Set up regular coaching sessions to review progress, discuss any challenges, and adjust strategies as needed.

Trust issues are usually stored memories from childhood and deeper issues left unresolved. These often bring in limiting beliefs. Begin by delegating smaller tasks and assignments and meanwhile getting coached to address the trust issue. Meanwhile cultivate open door relationship with your team members - trust also develops with good listening skills which gives you insight into others and their thinking processes and approach. Find unique ways to connect and know what other peoples values are like - this will gradually allow u to build a rapport and by assigning smaller tasks and gaining wins - you will eventually open the door for greater collaboration

You have to give this person perspective on what things can (and should) look like in the long-term. Too many leaders paint themselves into a key-person-dependent business, precisely because they don't know how to delegate. Suddenly, they're 10 years into a business and don't see a path to being an owner-investor. It starts with documenting everything that you do. And I mean everything. that. you. do. Look for the things that don't contribute to the long-term vision for the org and start delegating to the ones you trust the most. Now, you're getting things off of your plate while you're also mentoring and growing the next era of leadership.

As a senior leader it’s imperative to coach and train your direct reports as you grow and develop them. Doing so builds their respect and trust in you. It’s also an effective way to mentor. Asking open ended coaching type questions are advantageous when attempting to guide the leader to search within to identify why they struggle to delegate. Example of questions to your team member could be: Which of your direct reports do you feel is capable for more responsibilities? What tasks or areas of responsibility could you delegate to your direct report who you believe is ready for additional responsibilities? How will you monitor the outcomes of the delegation you’ve given to your director report?

Explore both sides of this with the leader. Encourage them to identify the consequences of not delegating, reaching beyond themselves to their teams, customers, organisation, managers, future leaders for whom they set the example, and any other stakeholders in their performance. If letting go of decisions is the problem, that sits with the leader, and they'll need to see the impact they are making to truly understand why this needs to change. You can then encourage them to explore the benefits of delegating effectively and consistently to develop a goal they wish to achieve, and then support them to build their plan to get there. Help them build their vision of the impact they want to make and how delegating will help them get there.

This was a big lesson I had to learn on my leadership journey. I used to get caught up on 'how' something was done, instead of focusing on the end result. I learned the best leaders focus on the desired outcome, and stay relaxed on 'how' it's achieved. To do that you need to be crystal clear on the 'definition of done' and what must be true for the task or project to be completed to the standard you expect. That's difficult for many people because they're unclear on what the desired outcome is, which is why they struggle to let go.

I’d help the leader see the difference between situations where they delegate and where they don’t, highlighting the benefits they gain from effective delegation. Together, we’d create a detailed delegation plan that includes: Clearly defining tasks and expectations. Selecting the right person or team based on competencies, and strengths. Setting clear responsibilities, authority, and accountability, along with providing necessary resources and training. Monitoring progress and offering feedback. As the leader follows this plan and sees the milestones achieved, they’ll gain confidence in delegating.
