How does toll manufacturing differ from other types of contract manufacturing?

The explanation provided by Google search is spot on: In toll manufacturing, the customer owns the materials and the products, while in other types of contract manufacturing, the manufacturer owns them or shares them with the customer. This means that the customer bears the risk of material loss, damage, or spoilage, as well as the market fluctuations and demand changes. The term "Toll/Tolling" refers to the fact that the partner is only paid for the manufacturing activity itself.

So happy to find this question here. 99% of my recent collaborators did not know what TMA could be (!). Toll manufacturing, is another form of outsourcing. In toll manufacturing, the customer provides raw materials (for biologics for instance the raw mat could be WCB), formulas, specs for the product. The manufacturer provides equipment, labor, technical expertise. The raw materials remain under customer ownership during whole manufacturing. In toll manufacturing the payment is based on labor and time use of equipment (can be FTE-based) – essentially the customer is renting production capabilities from supplier. Under this type of manufacturing, the customer has far more control over supply chain and product’s quality.

I think this definition does not reflect the reality, at least for the toll/contract manufacturer I work for, that most projects switch between different raw material & packaging supply scenarios as the projects develop. In the longer term most of our existing jobs involve a mixture of consignment and purchased raw material & packaging to achieve the most cost effective solution, which is reviewed and evaluated, rather than a rigid system of one or the other.

In my experience, as a co-owner of a company which also applies pure toll manufacturing for clients, the biggest benefit for our clients is the significant cost savings. These savings come from the purchasing power our clients possess, enabling them to buy materials under much better conditions than our company could. Additionally, our clients benefit from 100% process and cost transparency, and the opportunity to produce in a country with substantial cost advantages, without the need to establish their own production facility there. The risk of material loss is minimal, as this issue is typically handled in the cooperation agreement, and we bear material losses ourselves, even though we are not the owners of the materials.

That is then reviewed / evaluated and can be switched if the circumstances change rather than having an inflexible system of one or the other.

The biggest challenge is creating trust between the client and the CM. Agreements and legal documents won't help if the CM is unable to meet the client's expectations. Therefore, a detailed analysis and understanding of the future CM are necessary. Most importantly, the core values of both the client and the CM must be compatible. Otherwise, long-term cooperation will be doubtful.

Create an evaluation matrix and list all the important factors for your future CM, including the weight of each factor. Identify at least five potential matching CMs and start a detailed analysis. Then, select the top two CMs from your matrix and dive deep into understanding their organizations, as the CM will become part of your own organization. Finally, make the decision between the two remaining CMs, ensuring that the core values are 100% aligned between the CM and your company.

Ask existing clients about their experience working with toll manufacturer. They will be the best people to find the best toll manufacturer.
