How do you use the change management process?

We do this process based on the HARMONY Change Model, which includes the following steps: 1. Understanding the management and leadership of change that can be caused by factors such as implementing new technology, leadership or management turnover, change in work culture, mergers and acquisitions, current processes not working, changes in staff and structure, times of crisis. 2. The Change Management Process involves several stages such as prepare for change, craft a vision and strategy, implement and embed changes, review progress and analyze results. 3. Why Change Management Matters which deals with effectiveness of changes, play a vital role in guiding successful transformation, problem-solving, collaboration, and project management.

In a change defining "what is changing " is very important before identifying who has to change and how. Be very clear and articulate as the "what". If we are building a collaborative workplace , articulate what behaviours need to be demonstrated by leaders , managers and employees to achieve this and then put metrics around it for what will success look like.

The clarity with which you articulate the change will exponentially increase the chances of success. Here are my recommendations: 1. Start with the why 2. Define the end-game 3. Link to strategic priorities 4. Define the key deliverables 5. Define WIIFM - What's in it for me? 6. Assess how much flexibility you have 7. Identify the change scope boundaries 8. Lay down short & long-term objectives These points will strengthen the discussion with the change team, sponsors, champions, and agents, making the guidance more comprehensive, strategic, and actionable.

1. Identify Need: Recognize the need for change and its potential impact on the organization. 2. Plan Change: Develop a comprehensive change management plan outlining objectives, stakeholders, and timelines. 3. Communicate: Effectively communicate the change vision, rationale, and expectations to stakeholders. 4. Implement: Execute the change plan, providing support and resources as needed. 5. Monitor: Continuously monitor progress and address any issues or resistance. 6. Evaluate: Assess the effectiveness of the change and make adjustments as necessary. 7. Institutionalize Change: Embed the change into the organization's culture and processes to ensure sustainability.

1. Think about the people and departments who will likely to be directly or indirectly impacted by change. Eg. If you are implementing a new HCM system, the key stakeholder teams might be HRIS, IT, HR Ops, Payroll & Benefits. 2. Also consider groups who should be informed, consulted or involved in the change initiative, including external stakeholders Eg. Sponsors such as CHRO; CIO; Finance; ELT, SLT, HRBPs, ER. 3. Think about their influence on the initiative, will they offer any resistance or support the effort. 4. Segment the stakeholders into positive, negative, neutral. Ensure that you have a plan to manage or convert a negative/ neutral stakeholder who is essential for the success. Also engage early adopters to influence others.

Identify all individuals and groups who will be impacted by the change, including those who may be indirectly affected. Analyze their current level of engagement, potential resistance, and willingness to adapt to the change. Consider conducting stakeholder interviews or surveys to gather their feedback and concerns. Develop a stakeholder map to visualize and categorize stakeholders based on their level of influence and interest. Identify key stakeholder groups, such as executive sponsors, change champions, and subject matter experts, who will play a critical role in the change process.

Assessing stakeholders facing change is akin to mapping the terrain for an off-road car race. You can prepare for it by: 1. Mapping stakeholder relationships (dynamics) 2. Evaluating historical response to change 3. Learning communication preferences 4. Knowing the capacity for change 5. Uncovering external influences 6. Personal risk & reward impact Change is about people. Preparation will allow you to design effective change management strategies.

Doing diagnostics on 2 groups is very important - the groups that is responsible for enabling the change (leaders, project teams and change teams). Here the KPIs of these teams should be clearly assessed at every stage of the change .The other assessment is on the impacted groups (leaders , managers and employees) .We say 10 things can change during change .We have to break you the organization into logical groups and assessment how big or small is the change for each giving us the risk factor .

Stakeholder sind wichtig, da jede Ver?nderung immer auf Widerstand trifft. Deswegen k?nnen die Stakeholder auch als Multiplikator oder Facilitator agieren, um die Implementierung der Ver?nderung zu erleichtern. Dafür ist eine gründliche Prüfung und Auswahl der Stakeholder durch eine Stakeholderanalyse wichtig. Die Stakeholder sollen für die Organisation representativ werden.

An organizational change journey indeed needs a structured plan as a big picture, but beyond the up-front structured plan, it also requires an emerging adaptive approach due to the nature of change. The initial change management plan is a necessity. Still, with the progressive elaboration of the change dimensions, the change management team must be able to adapt and tailor the change plan, like a game player. Beyond just some tools and techniques, it is a mindset and appropriate linked approaches.

Change management has a clear mission, to help everyone involved understand why change is necessary and to guide us and those who are with us through the journey with a minimum level of complaints and negative energy. Get every level of the organization involved. Implementing change will sooner or later affect every level of the organization.

Prepare the change blue print which should be communication plan , leader or sponsor roadmap, training plan ,coaching plan and resistance management plan among others

Create a comprehensive and realistic change plan that includes a detailed project timeline, milestones, and critical success factors. Define the roles and responsibilities of the change team members and stakeholders. Consider conducting a risk management assessment to identify potential issues and develop mitigation strategies. Establish a change management office (CMO) to oversee the change process and ensure effective coordination and communication. Develop a communication plan that addresses the needs and concerns of all stakeholders. Consider conducting a training needs assessment to identify the skills and knowledge required to support the change.

Ein Plan sollte mit allen Beteiligten und Stakeholder etabliert und umgesetzt werden. Ein Plan sollte auch Platz für die unvorhersehbare Ereignisse zulassen und eine bestimmte Agilit?t erm?glichen. Eine starke Abweichung vom Startplan kann die erwarteten Ergebnisse ver?ndern.

Communication is the key for the success of the change. The strong formal and Informal communication channels built with the change plan will ensure all the stakeholders are informed, communicated and where required consulted about the change, their feedback received and if required any modifications done in the change plan, change deployment etc.. stronger communication will help in building the trust, gaining confidence and ensure transparency thus reducing resistance to change

Communicate and engage stakeholders not only via formal channel, do consider having a coffee chat in a cafe or lunch treat to build up rapport would help a lot.

Communication on the Business reason for the change ie why change? why this change? why now? what happens if we don't change? should be clear and coming from top leaders while relating that to what is in it for me (WIIFM) should be done by managers . Communication is not the project update .The above should be done and that should not be braid brushed as for every group the reasons may be different .

Develop a clear and compelling communication strategy that addresses the needs and concerns of all stakeholders. Communicate regularly and consistently throughout the change process, using various channels and formats to reach different audiences. Provide opportunities for stakeholders to ask questions, provide feedback, and participate in the change process. Use storytelling and visual aids to make the change more relatable and tangible. Foster a sense of community and shared purpose among stakeholders. Consider conducting regular pulse checks to gauge stakeholder sentiment and adjust the communication strategy accordingly.

Proactively communicate the change, addressing concerns and questions transparently. Engage stakeholders through tailored strategies, considering their change readiness and resistance levels. Build trust by acknowledging achievements and contributions, fostering rapport throughout the change journey. Employ diverse communication channels to ensure all stakeholders are informed, educated, and persuaded about the change objectives. In this phase, actively address and manage resistance among stakeholders.

Metrics of success, parameters of progress should be upfront and clear . the implementation and measurement should be simultaneous giving a continuous tracking of the project so that course correction measures are taken fast.

Execute the change plan, monitoring progress and adjusting course as needed. Conduct regular check-ins and assessments to ensure the change is meeting its objectives and staying on track. Collect data and metrics to evaluate the effectiveness of the change. Identify lessons learned and best practices to inform future changes. Celebrate successes and recognize the contributions of the change team and stakeholders. Consider conducting a post-implementation review to document the change journey and identify areas for improvement.

Encourage feedback and continuous improvement to refine the change and drive further innovation. Celebrate milestones and successes along the way to reinforce the change. Consider conducting regular audits to ensure the change is sustained and embedded in the organization.
