How do you monitor and control the progress and performance of your WBS?

In my experience it is good practice to standardize the top levels of your WBS so you have consistency in reporting across all projects. E.g. the top 3 levels may be 1.0 - Portfolio (Company ), 2.0 - Program (Department), 3.0 - Project (Project XYZ), 4.0 - Deliverables (specifics). Consider your organization’s functional structure, governance and strategic goals when developing the WBS top level. This will help roll up project performance and reporting to the company level, Department level and so on down the WBS.

To monitor and control WBS progress, I employ a combination of Primavera P6 for detailed scheduling and Power BI for dynamic reporting. Regular progress updates are aligned with the baseline schedule in the Primavera P6, ensuring deviations are quickly identified. Power BI aids in visualizing performance metrics, making data-driven decisions easier. This integrated approach allows for proactive adjustments, maintaining alignment with project goals and facilitating effective stakeholder communication.

The WBS needs to be sandwiched between the PBS and CBS. The Product Breakdown Structure (PBS) defines the systems and products within the project. The PBS will determine the hardware and software items needed together with the Assembly, Integration and Testing (AIT) to build these elements into the final deliverable. The initial consideration of the PBS is whether these elements will be internally developed and manufactured or externally purchased / subcontracted. The Cost Breakdown Structure (CBS) will take the activities defined in the WBS and allocate resources. Based upon the WBS scheduled activities it will be necessary to allocate staff, material or purchases from the CBS. The CBS resources will mirror Finance for monitoring.

EVM is a good tool to track the performance of the WBS and adjust for any variance on scope cost or schedule in an integrated way

What progress do you want to make? When do you want to achieve it? Simple questions. But many people run forward without doing the heavy thinking.

Monitoring and controlling Work Breakdown Structure (WBS) is vital for project success. Regularly communicate with your construction team and stakeholders through weekly on-site meetings to discuss tasks like foundation work, framing/ Structural and MEP works. Implement project management software to update the WBS based on real-time progress. For instance, if there are delays in the concrete pouring phase, adjust the WBS to reflect this. By doing so, your WBS remains a reliable tool, ensuring your construction project aligns with its objectives and adapts to any changes on project site.

Para una identificación de riesgos en cualquier proyecto, es esencial el análisis de riesgo donde se plasman todos los posibles riesgos y sus respectivos impactos en una matriz, así como los tratamientos para poder enfrentarlos. La importancia de esta matriz es que nos permite ir monitoreando dichos riesgos a medida que avanzamos en el proyecto y nos ayudará a detectarlos rápidamente. Por otro lado, para un manejo efectivo de cambios, suelo apoyarme en el documento “Control de cambio”, que deja plasmado los cambios hechos en el proyecto con sus respectivos responsables. Son dos documentos súper importantes para poder gestionar estas dos aristas: riesgos y cambios, que puedan complicar (o no) el proyecto. Dejar trazabilidad, es clave.

Organize team celebrations such as lunches, dinners, or social events to commemorate project milestones or successful project completion. Offer incentives or rewards such as bonuses, or extra time off to recognize outstanding performance or important accomplishments. Tangible rewards can be a powerful motivator and reinforce desired behavior.

Defining a project's scope clearly and measurably involves setting specific objectives and breaking them into deliverables, phases, sub-deliverables, and work packages. It's crucial to create a hierarchical Work Breakdown Structure (WBS) with unique identifiers, names, and descriptions for each level, area of the project, or similar scope of works. This ensures a structured approach to estimating time, cost, resources, and roles for every task. WBS formats can be hierarchical charts, tables, or mind maps. Assign milestones and review with stakeholders to refine. The WBS is project's planning/ schedulling foundation, allowing for efficient management, monitoring, and updates as the project progresses.

Monitoring WBS progress in energy projects involves regular tracking of tasks against milestones, utilizing tools like Gantt charts. Performance metrics assess task completion, budget adherence, and resource utilization. Earned value analysis provides insights into cost and schedule variances, enabling timely adjustments. Continuous communication ensures alignment with project objectives, enhancing project efficiency and delivery.

Continuous monitoring and adjustment is i think a great way to monitor progress on your WBS because this iterative approach allows me personally to stay agile and responsive to changing circumstances. For example, i’ve had a scenario where we planned to use a specific software tool but, as the project progressed, we discovered that the tool wasn't meeting our needs. By continuously monitoring our progress and adjusting our approach, we were able to identify the issue early on and switch to a more suitable tool without significantly impacting our timeline or budget.
