It creates distrust, kills creativity, and wastes everyone's time. Trust your team understands the goals and is focused on results. So, forget surveillance-style productivity measures. Instead, focus on: Clear Expectations: Define precise outcomes and measurable targets. Collaborate with your team to set achievable yet challenging goals. Open Communication: Foster continuous dialogue. Empower your team to communicate progress, roadblocks, and wins openly. Focus on Results: If the work is getting done and exceeding expectations, who cares how many hours it took?

You should not have to monitor your team members if they are measured correctly on output. If your team’s goals are aligned with the company’s North Star and are clear and set up in an achievable way, you can just check in on the output without needing to measure input.

This leads to perverse incentives and a whole lot of wasted effort. The truth is, metrics should illuminate what activities don't align with desired outcomes, allowing to ruthlessly cut the dead weight. Then, it's about prioritizing the work with the highest impact. In my experience, it's best to use the most effective tools but maintain a simple setup. Having too many tools at hand can be overwhelming for a team. Slack, for example, has Huddles for quick team calls. Google has Meet as part of Workspace. Both are seamlessly integrated and don't require another tool for calls. All-in-one solutions like Notion are an excellent company hub as a connected workspace.

Tools can be tricky. Asynchronous platforms are great for decisions and focused work, but overuse stifles problem-solving. Live sessions with video and screen-sharing are ideal for rapid brainstorming and team building. The key is using tech strategically to empower your team, not replace their human touch.

To effectively measure remote team productivity, we recommend that managers establish the following channels: 1. A channel for autonomous work and decision-making. Asana or Notion allow you to share OKRs, KPIs and processes documented by others. This can be supported by tools like Loom or Google Docs that enable feedback and asynchronous work. 2. A channel for team-building. Slack or Teams are great for encouraging team-building through informal, non-work interactions and building trust. 3. A channel for 1:1 or small group collaboration. We encourage teams to share their work preferences and set aside regular "office hours" for others to book during the week. Whatever tools chosen for these channels should align with your team's needs.

In my experience, Kanban boards are one of the best and most effective ways of keeping an eye on and measuring productivity without needing to micromanage or control too much. As a manager, I can use such a Kanban board - we have been using the Trello tool for many years - to easily and efficiently distribute the tasks at hand. At the same time, I - and everyone in the team - can see who is working on what at any time and how far each one is. As the team lead, I can therefore see how productive the individual employee is and can quickly and easily take countermeasures. With additional metrics we use, I can also measure productivity more concretely and advice when I see problems. All without needing to micromanage.
