How do you manage different employee types and roles?

Adapapting your management style to accommodate these distinctive preferences is crucial for fostering a harmonious workplace.

Different generations have different priorities and motivation to work. Introducing flexible policies and flex benefits to cater all generation of employees leads to a better engagement thus desired outcome at work.

Utilizing generational categories in HR is insightful but can border on stereotyping. Each generation indeed has distinct values, yet it's essential not to pigeonhole individuals. For example, some Baby Boomers are tech-savvier than Millennials, and certain Gen Zers are more traditional at work. The goal should be to harmonize these differences into a unified team. Innovative strategies like reverse mentoring, where young employees mentor older ones, particularly in technology, can be highly effective. This not only narrows the generational divide but also cultivates mutual respect and learning.

Categorising employees in line with the generation they belong to will let you, as HR, know what they values, tailored your training and coaching towards this and use it to improve and retain them.

The way I would address this is encourage team work so that their talents would co-ordinate and collaborate to reach the ultimate goals. This is no difference in an organization trying to reach their goals. It is engagement, respect and contribution of everyone.

In depth understanding of the job roles, their business impact and possible challenges for existing employees, is an important requirement for an HR Leader. Within each job role, there are sub layers of functional, behavioural and emotional competencies. Knowledge or intention about learning these competencies will go a long way in establishing a connection with the employees in the organization. Further ability of an HR Leader to hold dialogues around performance and productivity is critical for employees and leaders to believe in HR's ability to advise on people and business management

A third method for categorizing employees is based on their functional roles, encompassing areas such as sales, marketing, finance, operations, and IT. These roles delineate the specific tasks, responsibilities, and skills of employees within a department or project. In the role of an HR manager, optimizing the performance of each functional role involves aligning them with the organization's strategic objectives and values. This can be achieved by providing clear and measurable goals, setting expectations, and offering constructive feedback. Additionally, enhancing the efficiency and effectiveness of each functional role requires streamlining workflows, processes, and systems,

Regardless of the function, get out of your office, and make sure you're visible. When you work with Product Managers, sit with them deskside to understand what they're working on, what's the latest development in their world, and why the next release is keeping them up at night. When you work with Manufacturing teams, show up on the production floor. Work with the third (overnight) shift from time to time. This also applies to Nurses or any other profession that works in shifts; often people on those overnight shifts feel forgotten or left out. Give them the time and space to feel seen and heard. Most importantly, create psychological safety for ALL so people feel comfortable speaking up when something is off (think Toyota's andon cord).

I manage 5 employees, each with a different funtional role. First, I administer Clifton Strengths and learn each person's dominant talents. Second, each team member works collaboratively with me to define their accountabilities, metrics, and stretch goals. Third, I learn enough about each function that I can back-up my employees when they go on vacation or if their is a gap in transitions. Fourth, we create team goals for each function that my entire team can contribute to the success of. Finally, I conduct quarterly performance reviews using each team member's Performance Tracker and stay interviews which allows me to individualize my approach and meet the needs of each unique team member.

Not every role is created equal. For example, some roles can be done remotely and some can not. Whatever the situation or role, the most important thing is to set expectations - exactly what outcomes and behaviors are expected. Communicate often and clearly.

1 way to approach this is by understanding the aspirations of people and weighing them against the potential that the individual possesses. As HR, as long as we focus on people to be more self aware, this aspect of categorization of people becomes an easier job. Once you map the aspirations to the kind of opportunities you can provide right now/at a latter stage, the HR can help carve the path and deploy any support/coaching/developmental interventions to the individual. Making cohorts of like minded individuals also is a great tool for a self guidance group that can engage, motivate and retain the individual in the organization.

Another item to consider is development of a comprehensive succession plan for key leadership roles. Identify high-potential individuals within each level and provide them with opportunities for growth and advancement. Mentoring was also mentioned but for those leaders themselves to be mentored. Establishing a mentorship program where experienced leaders can guide and support those in less senior roles is just as important to help develop future leaders by facilitatating knowledge transfer, and skill development.

Empower: Delegate tasks and authority to encourage ownership and initiative. Support: Provide mentorship, coaching, and opportunities for leadership development.

This maybe the most straight forward category is by definition of roles. In addition to this, it is important to recognise not everyone will be in the right roles for them or the business. Identifying this and having honest and open communications with staff are important. You can also implement succession planning through training, coaching and mentoring. This is key especially in environments where it is difficult to recruit.

To keep engagement at a high level HR must align and keep leaders accountable for consistency in messaging. More of communication on why something is happening rather what are the outcomes. Employees must feel included into change not only to be the receivers with not impact. Change in the communication style prepares organisation to a purposeful business shift that only highly engaged employees can enable.

There is a positive correlation between performance and engagement. The HR manager maintains diverse metrics across the various employee categories and populations to develop specific engagement and performance interventions for each.

Instead of trying to categorize, which is anyway creating a biased picture (no model or categorization criteria can cover all human complexity), try to discover full potential of each individual. Seeing people holistically, recognizing endless potential of each human, you create conditions to go way beyond frames and constraints of roles and responsibilities.

An alternative approach is to not try to "manage" different people and roles but rather creating an environment that fosters self-Leadership and intrapreneurship. Empathy being the 1st step...

In my professional experience, I had opportunity of learning and use the Situational Leadership methodology that have been used even more frequently to manage teams. Situational Leadership concepts are based on different ways managers support individuals in a team considering different levels of maturity and engagement, being 4 main leadership approaches (delegating, supporting, coaching, directing) crossing with individual engagement & seniority levels (High>Moderate>Low Competence vs High>Variable>Low Commitment).

Avoid preconceptions and stereotypes about personality types, generations, etc. I’ve always been a big fan of situational leadership: Each person, situation, context, etc. is unique. Consider all aspects thoughtfully and adapt to meet the needs of the individual in that moment.
