How do you manage the conflicts that may arise during the requirements elicitation process?

BAs help ensure good understanding of requirements, effective collaboration and support project teams. In my experience, one of the major roadblocks to achieving these is poor or limited knowledge of project scope. Depending on the organization, a good way to overcome lack of understanding of project scope is to access available project artifacts such as Statements of Work as well as early one-on-one meetings with the Project Sponsor or a resource within your organization with the most knowledge of the project/ business goal. Nothing beats face-to-face working meetings (virtual or physical) where questions can the asked to shed light on the most obscure aspects of a project.

A well-defined scope helps prioritize decisions, resolving conflicts objectively based on the project’s key goals. Sometimes, misunderstandings or clashing priorities stir up a bit of a storm. Consider bringing someone neutral into the mix, kinda like an umpire in a cricket match, to keep things even. Remember, you're all playing for the same team, aiming to hit that project out of the park. Using a clear method to make decisions can help everyone see the best way forward, much like following a recipe to ensure the dish turns out just right. Don't forget to jot down and double-check decisions with the crew to make sure you're all singing the same tune. In the end, it’s all about pulling together and moving ahead.

I agree with this, further, the technique to employ in eliciting requirements must take into consideration the specifics of a project. This includes the project goal, complexity, geography and demographics of stakeholders, the industry culture specific to the project, amongst others. In the fast paced and competitive IT industry climate, early and continuous evolution of elicitation techniques is key. That’s the agile approach!

You have to understand the way each individual in your audience learns and understands. Some people are great at expressing themselves through writing; others are better at speaking, visualization, etc.

It's hard for everyone if you go into a workshop with a blank sheet of paper and ask what stakeholders want - it ends up being chaotic. I have found it useful to prepare in advance of a workshop by talking on a one-to-one basis with the key stakeholders to understand how the process(es) that they want to change works today. Model this using a flowchart. Then layer on top of that the types of changes stakeholders think they need or the pain points - so you have two processes ('as is' and the beginnings of a 'to be'). For the workshop use the walk through of both as agenda items to allow the elicitation of requirements. Send out 2/3 days in advance of the meeting - that way you'll get good attendance as stakeholders understand what to expect.

What is working for me and has worked for me is frequent communication with Stakeholders with my teams. We use Confluence to communicate outcomes of discussions and invite them to review. I invite them to our Standups once in a while so that they can see our progress. Finally, frequent demo's in Sprint Reviews or adhoc ones if they have concerns. This way if the team has built something they are not planning to use, we can course correct early and get back on track. Open communication with Stakeholders where they feel like they are part of the team has worked and continues to work very well for the teams.

Techniques provided such as interviews, workshops, brainstorming sessions, observations helps in IT projects. Only major problem these days is communication over Teams where the necessary stakeholders of the client teams do not present themselves to provide the clear requirements.

Make sure that you have a 'sign-off' process, phase completion, or 'Stage Gate', that affirms that everyone is on the same page. Anything after that, would be considered to be additional scope/work and time to prioritize or fit it into a roadmap. Otherwise, there is round and round discussion of what is expected, and not everyone remembers everything, so this way it's clear.

Beyond good documentation, it is essential to validate requirements through processes such as sign-off. If you fail to validate your requirements you may give room for confusion and second-guessing your abilities even by parties who verbally communicated such requirements. Work done without effective validation might result in time wasted.

Get sign off from three parties: (1) the stakeholder that wants the change. (2) the architect/developer that will use your document to create a design or write code (3) the tester that will use your document to form the basis of a test strategy

Effective documentation is vital for any project, capturing key points, flows, diagrams, and processes. By continuously validating requirements with stakeholders, you prevent scope creep and ensure the project adapts to changes while maintaining focus. This approach fosters collaboration, drives innovation, and sustains project momentum.

There’s no one solution fits all to manage conflicts. It is a dynamic challenge and might need a combination of approaches to assess what could be the best fit. This could be a complex scenario to manage and * having an open mind to discuss out the conflicts, * ensure the key stakeholders and decision makers are informed and involved in the right sessions to take the decision * work out the options and scenarios laid out and how it might impact the customer journey, the business goals, the timelines and the feasibility, potential risks * checking against the roadmap and planning whether the conflicts can be converted to feature options for the future * use the key design principles to help shape the discussions and get to an agreement

Managing changes and conflicts is crucial to project success. By establishing a structured process for evaluating changes and resolving conflicts, you ensure alignment with project goals while minimizing disruptions. Proactive communication and stakeholder involvement are key to handling challenges effectively, keeping the project on track and adaptable to evolving needs

I agree with this. Honest and open communication allows you to show competence and understand projects no matter how new they are to you. Record meetings where possible so that you can go over them and enhance understanding of what was communicated. Further, as a BA, Developers rely on information you transmit to them, in the belief that the requirements have been well elicited and documented. Also, it must be understood members of development teams have varying range of knowledge and experience of specific projects. Good collaboration skills will ensure that such knowledge are shared with the team to ensure that the goal of a project is effectively understood for the common good of all stakeholders.

It is important to cultivate a communication culture in the team. It is better and easier to ask than to go in the wrong direction, means that developers should have a comfortable environment where to ask their questions and feel safety.

I do this with my teams in the Sprint Retrospectives. We discuss ways to improve, what worked and what didn't work. Since I am the TPM, I ask my team how we can help improve the requirements elicitation process. Also, getting metrics and feedback from Stakeholders during the development process is very valuable. As soon as you have a build on your Val environment, ask your Stakeholders if they want to try it out.

On a recent project we categorized our requirements by use case. This helped us put the requirements into context and focus on what we needed, not the how. It also made it easier to prioritize our requirements since we could review the scenarios to identify which ones were more frequent or more impactful in our operations.

It is not always business ? Use a prioritization framework. Socialize it before the project starts, build consensus - that when in doubt, all will go to the framework to prioritize stuff ? Look at the ideas, inputs - to the product. The most valuable, most effective, quick to implement inputs are the ones to align to. ? Listen to the “loudest voice”. People want to be heard, at other times, they might be hostile. Manage both! ? Paraphrase! It is super powerful ? Document. Have a written trail

Writing a test case and eliciting requirements based of that is also very helpful. It helps to ensure the requirement is complete .
