1 Understand their goals

The first step to inspire your product manager mentees is to understand their goals. What are they trying to achieve in their current role, in their next role, or in their long-term career? What are their strengths and weaknesses, their passions and frustrations, their aspirations and fears? By asking open-ended questions, listening actively, and empathizing with their situation, you can help them clarify their goals and align them with their values and purpose. You can also help them identify the gaps between their current state and their desired state, and the actions they need to take to close those gaps.

When they don't have clear goals, I consider all possible goals: specialist, leader, entrepreneur, teacher, consultant/advisor, and changing career path (to mkt, sales etc.). I ask questions like: - What's the best part of the product job in your opinion? And what's the worst? (find goals they'd feel happy to pursue) - How do you feel when you: ** have high responsibility and little control over the resources? ** need to negotiate with peers? ** "get your hands dirty"? (checking for Specialist x Leader x Entrepreneur) - Have you ever mentored a junior professional? How did you feel about it? What was the best/worst part? (checking for teacher, consultant or leader) We then work on the answers to build a clear long-term goal.

I'll add: shape goals. In many cases mentees won't understand exactly what they're trying to accomplish. Part of the role is understanding what your mentee (whether your direct or otherwise) is actually looking to do, reviewing options with them, reviewing externalities they may not have thought about, and then inviting them to recalibrate. In the end a lot of inspiration in the product space is about asking good questions of your mentees, questions that invite them to think and view their careers from a different perspective.

1) For me, I would understand first what got them into product management in the first place. Was it mainly intentional based on a specific desire or a dream or something else. 2) What inspires them as product managers? 3) Create a SWOT matrix 4) How is the communication with their teams ? 5) What are the things that they love doing in their current job and the things they hate. 6) What is their knowledge about their industry. Clarity in building a complete picture of the mentee will allow me to help them to craft their goals if they don't have it already and understand it to help them refine it if they do have it.

2 Provide feedback and guidance

The second step to inspire your product manager mentees is to provide feedback and guidance. Feedback is essential for learning and improvement, but it needs to be delivered in a constructive and supportive way. You can use the SBI model (Situation, Behavior, Impact) to structure your feedback, and focus on the specific behaviors and outcomes that your mentees can control and change. You can also use the GROW model (Goal, Reality, Options, Way forward) to guide your mentees through a coaching conversation, and help them explore different options and solutions for their challenges. I construct it this way with my mentees. Give me three situations this week/month that you believe you have handled and done a great job in and why do you think so? Give me three situations this week/month that you believe you have handled and done a bad job in and why do you think so? By listening to a real situation, you can easily provide clear and honest feedback and enable them to refine their understanding, maybe the situation they handeled well was indeed handled poorly and vice versa

3 Challenge and support them

The third step to inspire your product manager mentees is to challenge and support them. Challenge them to set ambitious and realistic goals, to stretch themselves beyond their comfort zone, to experiment with new ideas and approaches, to learn from their failures and successes, and to celebrate their progress and achievements. Support them by creating a safe and trusting environment, by being available and responsive, by acknowledging their efforts and contributions, by offering encouragement and recognition, and by connecting them with other mentors, peers, and stakeholders who can help them along the way.

I love the concept of "tour of duty" (from the book The Alliance). So if I'm leading the mentee, we'll come up with a clear tour of duty: "you're supposed to do this, in this time frame, you'll get this kind of help etc." It sets expectations but also a commitment on how me & the company will help. If I'm not the leader, I encourage mentees to set a tour of duty with their leader. It's the starting point of any challenge. Along the tour of duty, we have the 1:1 checkpoints to reassess how we're going, celebrate small victories and correct the route when necessary. Also, as a leader-mentor, you should focus on creating a trusting environment. Never avoid crucial conversations. Go straight to the point, with honesty and true care.

4 Model the behavior you want to see

The fourth step to inspire your product manager mentees is to model the behavior you want to see. As a mentor and coach, you are not only a source of information and advice, but also a role model and an example. Your mentees will look up to you and learn from your actions, attitudes, and values. Therefore, you need to demonstrate the qualities and skills of a great product manager, such as vision, empathy, curiosity, creativity, collaboration, communication, leadership, and execution. You can review and reflect with your mentees on a regular basis, such as weekly, monthly, or quarterly, depending on the scope and duration of your mentoring and coaching program. You can use tools and methods such as feedback surveys, self-assessments, 360-degree reviews, SWOT analysis, OKRs, or SMART goals to measure and evaluate the performance and satisfaction of your mentees and yourself. You can also use this opportunity to ask for feedback and suggestions on how you can improve your mentoring and coaching skills and style.
