I implement a robust feedback system that captures insights from end-users, team members, and stakeholders throughout the development process, using this data to identify bottlenecks and areas for optimization in our implementation workflow. I break down complex solutions into smaller, manageable components that can be tested and refined independently, allowing for faster iterations and more focused improvements while maintaining quality standards. I regularly analyze our implementation metrics, including deployment time, error rates, and user adoption rates, using these insights to continuously refine our processes and automate repetitive tasks where possible.

In the Change Management Journey, two essential tools are Stakeholder Mapping (categorizing them as Positive, Neutral, or Negative) and the Power Influence Matrix. Once we identify those with a negative stance towards the program. To achieve success, it's critical to leverage the influence, communication, and support of individuals who hold power and have a positive outlook on the program. These key stakeholders can help align others. We must openly acknowledge stakeholders' involvement, no matter how small, can have a significant impact. As a Change Leader, gaining acceptance is paramount because even the highest-quality programs can falter without acceptance. Remember, Program Effectiveness = Program Quality * Stakeholder Acceptance.

Plan and prioritize: Prioritize the solutions based on their impact, feasibility, and urgency. Break down the tasks into Specified responsibilities, tasks and assign clear roles and accountabilities for all the available team members. In the "Plan & Execute" section, when it comes to implementing project solutions, it's crucial to have a well-defined action.

It's important that we carefully identify the stakeholders who will be impacted by the change (positively or negatively) and carry out proper risk assessment and functional & and business benefits associated with the proposed change is a win-win proposition. Negative impact or no benefits in the working areas of stakeholders is most likely a no-support situation. Ontime alignment, approvals, clarity and assurance on risk mitigation plans, and transparency are equally important.

Planning helps ensure that implementation activities are aligned with the goals and objectives of the improvement initiative!

In my view, each action should explicitly specify two critical elements: who is responsible for carrying it out and the deadline for completion. In Lean Six Sigma, we generally discourage long-term actions. However, it's essential to utilize tools such as the Impact/Effort matrix. This ensures that we focus on actions that can deliver substantial impact, rather than getting bogged down by numerous actions with minimal impact. This approach also helps in optimizing resource utilization, which is a cost-effective strategy.

Another important bit is ranking your problems and actions according to severity, financial implication and complexity. This helps you decide which should be done first after considering all factors

"If you fail to plan, you are planning to fail." This quote encapsulates the core idea behind planning and prioritizing implementation actions in Lean Six Sigma: to efficiently and effectively ensure that the most important improvements are made first. Consider these factors when planning and prioritizing implementation actions to maximize team impact: 1) Impact: How much impact will the solution have on the overall goals of the project? 2) Effort: How much time and resources will it take to implement the solution? 3) Risk: How much risk is associated with implementing the solution? 4) Dependencies: Are there any other solutions that need to be implemented first? 5) Timeline: Does the solution need to be implemented by a specific deadline?

It is very important to identify correct measures. These measures can do wonders while showcasing your achievements to relevant stakeholders. Correct measurements will help in driving the project effectively till end and achieving the good results. One of the important point is outlier analysis. This has to be performed mandatorily. It will help to achieve the real benefits.

This sounds so easy but in fact is very complicated. In case customer is being precise and providing a lot of details on what the expectation is and which values exactly are they interested in seeing and in which fashion- it is a no brainer. I havent seen that happening yet. ?? You will be expected to do all the QA that you think is needed, and in case that is not enough there will be a lot of going back and forward. In ideal world you will get baseline of how things were before in a form of continues state capture and then you will work towards satisfying those metrics and whatever additional you might add it will be considered a plus.

From my own perspective, I've found that utilizing data-driven tools such as control charts and dashboards allows for clear visualization of progress and performance. Regularly tracking metrics against established baselines and goals enables us to identify any deviations or areas for improvement promptly. By taking corrective actions as needed, we can ensure that our efforts stay aligned with our objectives and contribute to overall success. Additionally, celebrating achievements along the way fosters a culture of continuous improvement and motivation within the team.

Improve your solution implementation cycle by consistently monitoring and measuring progress. Establish key performance indicators (KPIs) and metrics that align with project goals. Implement regular check-ins and progress reviews to track these metrics. Use project management tools to gather data and generate real-time reports. Analyze this data to identify trends, bottlenecks, and areas needing improvement. Adjust plans and resources based on findings to stay aligned with objectives. Continuous monitoring and measurement ensure issues are detected early, enabling timely interventions and informed decision-making, which enhances efficiency and effectiveness throughout the implementation cycle.

Finding meaningful data for measuring can be difficult if the team you are working with arent used to the practice. Establishing what is being measured early helps. Data is a huge selling point for senior stakeholders. X dollars saved/time to completion reduced by x%

The topmost benefit I see with value stream mapping is the visibility of the implementation holistically immaterial of the magnitude involved in each step. At times during brainstorming, few steps are left out since they are trivial and possibly minimal and we tend to underestimate the overhead it adds to the entire process and flow(especially when that step gets executed multiple times in a single cycle). VSM is not a one-time application rather we need to review and refine it since what was considered a value addition at one point in time can now become non-value added.

From an engineering perspective, once the solutions move to actions, we need to conduct a precise review and refinement process to ensure they align with the objective and that it remains sustainable. We use tools like audits, surveys, or interviews to gather insights from stakeholders. That helps us assess the real-world impact of our solutions. It may require more fine-tuning. Using data analysis, we can identify gaps, vulnerabilities, or options for improvement. Implementing necessary changes or adjustments is integral to optimizing our engineering solutions. Remember to always document and sharing the lessons learned and best practices.

Document and share lessons learnt. This may seem trivial or even skipped sometimes, but is a useful thing to do. From every implementation, something new can be learnt and improved for next time.

When it comes to standardizing and sustaining a solution, simplicity is key. Mistake-proof solutions are the most effective. Strive to create solutions that are not burdensome (avoiding "Muri") but instead are so straightforward and efficient that they almost self-manage. Emphasize mistake-proofing and visual solutions for their effectiveness.

One thing that I find crucial to standardizing a solution is the change management. As a Six Sigma professional you need to engage in a gaining the support of the stakeholders and changing the mindset of your customers. They need to see it as their solution so that it continues even after you have moved on to different projects. SOP's are valuable to entrench the new solution. One also needs to ensure that the SOP is a living document and is reviewed when changes happen. I found that organisation's that conduct regular training on the procedure experience lower error rates.

Use the DMAIC methodology and involve the whole team. Monitoring and tracking each possible cause will help to identify the mistake proof solutions. Increasing the Competency of the team and proper communication with impact assessment will contribute in the continuous improvement Journey.

In standardizing and sustaining, one should employ the simplest solutions. I am currently employing visual aids and they are proven to be effective.

Standardization leads to leaner, more functional performance, which means your organization can cut waste and improve efficiency. One common misconception is considering standardized work as a final achievement. In reality, it should be seen as a foundation for continuous improvement. Once standardized work is put into practice, it greatly simplifies the process of detecting abnormalities and addressing issues. Perform root-cause analysis (RCA) for every problem that arises, and establish new standards to effectively resolve these challenges. It's important to understand that standardized work is never perfect or final. It represents a current best practice that should be challenged on a daily basis with the principles of Kaizen.

The one option that I think works the best for improving your solution implementation cycle in Lean Six Sigma is to use a pilot test strategy. A pilot test is a small-scale implementation of your solution before you fully implement it. This allows you to test the solution in a real-world environment and identify and address any potential problems before they impact the entire process. Once you have collected and analyzed the data from the pilot test, you can make any necessary adjustments to the solution before it is fully implemented. You can also use the data to communicate the benefits of the solution to stakeholders and build support for its implementation.

The DMAIC approach holds significant value by equipping practitioners with a well-established scientific methodology that can be replicated and examined. However, the challenge arises when practitioners rigidly adhere to the methodology without adapting it to suit the intricacies of real-world problems, creating a divide between theory and practical application - Lean without Agile. It's important to note that this observation isn't a criticism of our practitioners, but rather a reflection on how we educate and nurture them as leaders in our field. It underscores why we make a meaningful impact in addressing substantial and recurrent business process challenges within organizations.

Mistake proofing should include deploying IT systems and workflows as that’s how work gets done in non-production environment.

Based on my experience, the most challenging and time-consuming aspect of any solution is its implementation. This difficulty arises from various factors, such as encountering practical issues that were not initially considered during the solution's development, necessitating careful consideration during the implementation phase. Another crucial factor is the need to engage the entire team in the implementation process, which can be a demanding and arduous task. Convincing everyone involved is essential before reaching the implementation stage. Furthermore, it is advisable to involve all team members during the solution formulation stage to streamline the implementation process.

My experience with administrative improvements, the define phase can be most intensive and difficult with stakeholders. Depending on the team your working with. Teams may not be familiar with six sigma and so may resist at first. “Why are we doing this?”, “we know this department is the problem”, “I dont care about that part of the process as another team does it”… you must be patient and trust in the process. Collect data, map out processes and ROOT CAUSE. Eventually things will fall into place
