How do you find gaps in your logistics management?

The world is rapidly and constantly evolving with NEW technologies / Solutions emerging every now and then. One common goal in the emergence of new ideas and technologies is to achieve RESULTS in a simpler ways and with less ambiguities. As such one common way to discover gaps is when we keep doing the same thing the same way over and over again.

Logistics Gap is the difference between planned and actual Outcome , reasons may "N-number" , Tech issue ,E-waybill portal issue,Road block issue , Vehicle availablity or vehicle breakdown issue ,Driver Non-availablity , Festival,Any Yatra etc etc......Which can not eliminate 100% but yes ,can be reduce to minimum level by putting proper plan and execution of same with Transparency. By increase Involvement of ground team in planning, make them feel that they are at front which will help them to take ownership & responsibility.

“I love rumors; far more fascinating than truth or lies.” Frontline workers will break it down for you; this works and this is stupid. Leadership has to put on different lenses to see multiple wavelengths that are amongst the workforce. It’s not about the technology; it’s getting away from the spreadsheets and talking a walk on the floor to see where the discrepancies are at.

One need to systematically identify bottlenecks, delays and discrepancies using a process defined checks. End to End supply chain visibility is key which you can drive through metrics. If it is not measured, then it cannot be identified or improved.

Conduct a gap analysis: This involves comparing the current state of your logistics operations to the desired state. This can be done by collecting data, conducting interviews, and reviewing documentation. Set performance metrics: Some common metrics include on-time delivery, inventory accuracy, and cost per unit. Use technology: There are a number of technological solutions that can help you improve your logistics operations. These include warehouse management systems (WMS), transportation management systems (TMS), and supply chain visibility tools. Get feedback from customers: Ask customers about their experiences with your shipping and delivery times, the accuracy of your inventory, and the overall quality of your service.

As a seasoned logistician, I would go for customer feedback to identify the gaps. Customer is the king for any business & satisfying your customers not only gives you retention power, it also helps you generate more business through word-of-mouth publicity. KPIs & Benchmarking helps to a certain extent but these tools are rigid & offer only limited results. Automating core logistics operations reduces errors & improves the service provided to customers.

KPIs are one of the easiest and quickest ways of spotting logistics gaps. By comparing your planner outcomes vs your actuals, you get to see where there are gaps and what needs to be improved. If you can lay your hands on quality industry data, benchmarking provides quality insights into the logistics gap both internally and externally especially if your company plays on an international or global scale.

In my experience, I use two methods, KPIs/PIs definition and a score of the management system implementation. In the first case it is very important to have different KPIs to measure the main priorities for the company such as Service Level, Cost Performance, Team Wellness, and others. From this KPIs you can open into other KPIs or Pis (using a KPI tree) to put some intermediate measure. On the other hand, using a score for the management System implementation, can also guide you to find gaps in the means of achieving results.

Identifying logistics gaps involves pinpointing inefficiencies in time, money, and resources, and processes that are not effective. Data plays a crucial role in highlighting areas needing attention. For example, an analysis of 100 shipments may reveal that 35% are delayed by 7 to 10 days. To identify the root cause, it's important to examine factors such as suppliers, shipment modes, documentation, and trucking companies. This means assessing all stakeholders, both direct and indirect, to determine the most frequent causes of disruptions and delays. Employing the Six Sigma DMAIC (Define, Measure, Analyze, Improve, Control) methodology is an effective strategy for identifying problems, resolving them, and continuously improving processes.

Define the root causes: Once you have identified the gaps, define the root causes. This will help you to understand why the gaps are occurring and what needs to be done to address them. Some common root causes of logistics gaps include inaccurate or incomplete data, lack of visibility, poor communication, inefficient processes, and unreliable partners. Develop solutions: Develop solutions to address the root causes of the gaps. This may involve implementing new processes, investing in new technology, or changing the way you do business. Monitor and improve: Monitor the effectiveness of the solutions that you have implemented and make improvements as needed.

In my perspective, a logistics gap represents a deficiency or disparity within the logistical infrastructure, services, or capabilities of a supply chain or transportation network. These gaps can take various forms and require collaborative effort with ones team to thoroughly map them out and devise effective strategies for addressing and overcoming them.

Across the globe, there are people who are planning systems which will require logistics support. Behind them are teams of people who are required to sustain the systems through to their life of type. Planners use predictive techniques (probability etc) with the supplied product data (e.g. procurement lead times, repair times and longevity) to calculate the logistics requirements for the system. After real usage data becomes available, logistics analysis reveals conflicts in the datasets. Effective gap analysis will identify the cause-and-effect of each logistics issue. Worthwhile gap analysis, possibly using software, will account for the best case and worst-case scenarios before determining the most appropriate solutions to fill the gaps.

Analyzing the gaps is all about understanding the root causes and drivers of these gaps. 5 whys or the fishbone diagrams help to identify the root cause. The Pareto chart helps to isolate the driver(s) that has the most significant effect on the gaps. All this information equips you to proffer solutions to close these gaps.

A gap analysis forces the company to be aware of the current situation and performance. It challenges the company on “what” and “where” it wants to be in the future in clear, specific and measurable terms. Output. The output of a gap analysis can be input to the supply chain strategy.

There are,?a few key factors that you need to stick to?when comparing your process to theirs. Find a company that isn’t a competitor to you but whose product type matches yours in all essential aspects. Learn to do the benchmarking and to embrace the correct elements while deferring the inappropriate ones. Apply only the measurements that are relevant for your business and avoid those that are irrelevant. The most frequently seen problems in the supply chain come from the areas of?transportation and?customs clearance the logistics team needs to have an actionable plan. And that plan should be in order with the company’s business plan

Well-established connections between all departments of the company, standartized processes and constant analysis of every step provides you fertile soil for your business success. Using principles of lean manufacturing and 5S methodology will help you to prevent logistics gaps.

It proves difficult, if not sometimes impossible, to prevent certain logistical gaps linked to external factors. For example, in some places where chaos reigns, we can still do good planning when a situation suddenly prevents its execution. There are also, in underdeveloped countries, cumbersome procedures which sometimes make it impossible to meet set deadlines. All this to say that we can still do good prevention of gaps but that other external factors come to turn everything upside down.

Upon order receipt by the vendor, all communications should be centralized within the application. The order screen could feature a "Communication" tab, enabling stakeholders to send messages, with all interactions stored in the ERP database. This ensures transparency while maintaining security through defined access levels. Furthermore, the application can facilitate freight quote requests, with freight companies submitting rates directly within the system. By centralizing information in the ERP and minimizing email exchanges.

Supply Chain is a vast and changing environment which requires vigilance and a lot of lateral movement. It is not a sin to use what works for other organizations as long as it equates to your own and don't be afraid of cultivating multiple options or contingencies. Review periodically and adjust to reach your targets.
