1 Align with objectives

The first step to ensure your MPIs are relevant is to align them with your maintenance objectives. What are you trying to achieve with your maintenance program? How do you define success? What are the key performance areas that matter to you and your stakeholders? Your MPIs should be derived from your objectives and reflect your priorities and expectations. For example, if your objective is to reduce downtime, your MPIs could include mean time between failures (MTBF), mean time to repair (MTTR), or availability.

in my experience in organisations that benchmark KPIs between sites is used, its very important to analyse exactly how the CMMS calculates the KPIs. What happens is technicians when completing Work Orders in the CMMS discover what boxes to check Or not check etc to artificially bolster their KPIs. Thereby skewing the actual results, but making themselves look good.

How do you compare your MPIs with industry best practices, regulatory requirements, or customer expectations? How do you identify gaps, opportunities, or risks in your maintenance performance? How do you set realistic and achievable targets and action plans for your MPIs? Your MPIs should be benchmarked with standards that are relevant, reliable, and realistic for your maintenance context and goals. For example, if your MPI is overall equipment effectiveness (OEE), you should benchmark it with the industry average or the world-class level.

Para implementar estos procesos de gestión por indicadores es fundamental hacerlo a todos los niveles del departamento de mantenimiento, y para ello es clave involucrar no solo al equipo de gestión, sino además a los miembros operativos. Esta implementación se debe hacer desarrollando un "cascadeo" de indicadores a todo nivel, donde los técnicos puedan gestionar indicadores básicos que estén a su alcance, como por ejemplo midiendo los minutos de parada por línea y por turno. Esta información se va luego a consolidar a nivel gestión, midiendo por ejemplo Paradas No Planificadas de Mantenimiento vs % de las Horas Productivas, mostrando de este modo la evolución de los indicadores abarcando a los distintos niveles de la estructura técnica.

En mi experiencia asegurarme que los IPM sean relevantes, deben estar alineados con los objetivos y metas de la organización, así por ejemplo los objetivos de operaciónes se alinean con los de la organización y los de mantenimiento se derivan de operaciones hasta reflejarlos en el plan de desempe?o de los colaboradores. Con respecto a que dichos IPM sean confiables y realistas, es necesario enfocarse en la “cultura del dato” revisar y actualizar regularmente en función de las necesidades y circunstancias actuales, con el uso de herramientas tecnológicas para el registro y asegurando reflejen con precisión el progreso o retroceso de la gestión. Además, de soportar la información de las auditorías y lo comentarios de las partes interesadas.
