I can take the following steps to ensure every team member understands the goals and metrics: Clear Communication: Define and communicate goals and metrics clearly during team meetings. Individual Meetings: Hold one-on-one sessions to discuss and align individual objectives with team goals. Documentation: Provide written documentation outlining each member’s goals and metrics. SMART Goals: Set Specific, Measurable, Achievable, Relevant, and Time-bound goals. Regular Check-ins: Schedule frequent progress reviews to reinforce understanding and address questions. Feedback Loop: Create a feedback loop for continuous improvement and clarity. Training and Support: Offer training and resources to help team members achieve their goals.

One must understand that clear communication is a two way thing I personally want my team members to come up with their performance metrics. All I do is let them know where we want to be by the end of the year and they come up with the best way they can contribute to the overall target. That way they have a sense of ownership. The only controversy is that every single team member is responsible for the overall number that we are driving regardless of the department (but with a different weightage) and it is one KPI that is non-negotiable. Each team member has some specific characteristics , hence its important that the performance goals should be tailored to each of the team members. This will make them feel valued and that their contribution is appreciated. Having tailored goals, enables them to make a plan to achieve the goals according to their preference and and their own pace. This will in turn be motivating them instead of added pressure of achieving the goals.

"Regular Feedback" is a powerful tool but its success depends on timing of the feedback. In my career, I have seen the policies of annual, bi annual, quarterly and even fortnightly one on one connects. It has worked for some but not for all because of different reasons. As per my experience, "retrospectives" are the best event for project linked feedback for a team. In retros, while team cheer for the good work they did, they also introspect for the work which didn't meet expectation. At the end of the ceremony, steps are identified for immediate improvement for team and individual for project success. "Inspect & Adapt" prescribed by SAFe can be another quarterly event for constructive feedback for team for overall project success.
