1 Define the main question

The first step is to define the main question that you want to answer with your issue tree. This should be a clear, specific, and measurable question that relates to the objective of your project or case. For example, if you are working on a profitability improvement project for a client, your main question could be: How can we increase the profitability of our client by 10% in the next year?

2 Generate the main branches

The second step is to generate the main branches of your issue tree. These are the high-level categories or factors that affect the main question. You can use different frameworks or methods to generate the main branches, such as MECE (mutually exclusive and collectively exhaustive), SCQA (situation, complication, question, answer), or hypothesis-driven approach. The main branches should cover all the possible aspects of the main question, without overlapping or missing any important ones. For example, if you are using the MECE method, you could split the main question into two main branches: revenue and cost.

Use MACE: disaggregate the main question into (M)utually (E)exclusive sub questions where questions do not over-lap (where answers to those questions cover same ground). The main question: How can we increase the profitability of our client by 10% in the next year? Sub questions: 1. What impact does an increase in transaction volume have on profitability? 2. What impact of reducing headcount in favor of AI have on client profitability? Then take each question and develop this further until the question asked can only have a yes or no answer: can we spend less time on 'admin tasks'? The second part of MA[CE], (C)ollectivley (E)xhaustive should add up to 100% of the original question.

3 Refine the sub-branches

The third step is to refine the sub-branches of your issue tree. These are the lower-level categories or factors that affect the main branches. You can use the same frameworks or methods as in the previous step, or you can use more specific ones, such as value chain analysis, Porter's five forces, or SWOT analysis. The sub-branches should be more detailed and concrete than the main branches, and should lead to actionable recommendations or solutions. For example, if you are using the value chain analysis, you could split the revenue branch into sub-branches such as product, price, distribution, and promotion.

Focus on qualitative analysis as well as quantitative evidence. Based on the question above; how do top 10 clients compare in terms of profitability? What is the customer journey of the most profitable client, and the same of the least profitable client? What do clients expect and where is the sector heading?

4 Test the logic and completeness of the tree

The fourth and final step is to test the logic and completeness of your issue tree. This means checking if your issue tree is consistent, coherent, and comprehensive. You can use different techniques to test your issue tree, such as logic tests, issue tests, or data tests. Logic tests check if your issue tree follows a clear and valid reasoning from the main question to the sub-branches. Issue tests check if your issue tree addresses all the relevant and important issues related to the main question. Data tests check if your issue tree is supported by sufficient and reliable data and evidence. For example, you can use the MECE method again to test if your issue tree is mutually exclusive and collectively exhaustive.

The biggest issue is collecting evidence to answer the question. Focus on getting evidence and from variety of sources; anyone who has not yet used a form of issue tree should consider a win/loss report (in sales) and make this a team activity.
