How do you address Employee Engagement survey concerns?

Show the connection between employee engagement and business outcomes. If the engagement survey is done well, you will usually see a correlation between engagement levels and employee retention, customer satisfaction and other measures. Note that this requires rethinking "Ensure anonymity and confidentiality." "Anonymity" means it's impossible to connect individual responses to other data. It's much better to have a clear and transparent "confidentiality" practice so employees know exactly who can identify their responses and how they'll be used (and that their boss will never be able to identify their response.

Communicate the hows, whens, whats and whys of the survey before launching i.e. How will it be conducted and how results be used, when it will happen and when results will be shared, what the purpose is, what results will be shared, why the survey is being conducted and the purpose etc. Set a positive tone that outlines the potential benefits to staff. Let them know this is their opportunity to have their voice heard and for employee feedback to be acted on to ensure that the workplace can be improved for their benefit. Make sure that the survey is endorsed by upper management and all levels of leadership are committed to the process. Communication and trust are key factors in employee engagement and can help increase participation.

Transparency is key: Communicate key findings to all employees. This where most battles are lost. Bucket & Prioritize: Group similar concerns into buckets (areas) & then pick prioritity ones for focused action within the next year. Action plan: Outline specific steps to address each concern, assigning ownership and setting timelines. May be, create teams to tackle each area. Department involvement: Encourage employees from different department to pair & brainstorm solutions. Ownership matters. Feedback loop: Regularly update employees on progress. Focus on improvement: The aim must be to make changes to make the workplace better for everyone.

Begin by reviewing the survey results carefully to identify specific areas of concern. Acknowledge the feedback publicly in a team meeting, expressing appreciation for employee honesty and emphasizing the importance of their voices. Next, prioritize the issues based on their impact and feasibility, and develop an action plan outlining steps to address these concerns. Collaborate with employees to gather further input on potential solutions, involving them in the process to foster ownership. Communicate the action plan and timelines for implementation clearly to all staff. Finally, regularly update employees on progress and outcomes, reinforcing a continuous feedback loop that demonstrates commitment to improvement and engagement.

The key word is BECAUSE “Please do this survey, BECAUSE…” If the answer isn’t that it will help both people and the organisation, then you might not get traction If the answer IS that it will be of benefit, then say that… just make sure you say it without jargon, and in a human way!

To boost staff participation and ensure they feel comfortable providing honest feedback, the survey should be 100% anonymous and that answers can’t be linked to individuals. Even when using a reputable survey platform make sure deep data cuts aren’t possible and the organisation can only view aggregate data. Ensure result viewing has a data suppression threshold e.g. you cannot make data cuts on groups with less than 5 participants, so that filtering of results truly protects anonymity. If there are open text answers, be careful who has access to them as disclosing verbatim comments, as opposed to themes, can inadvertently identify people through turn of phase. Communicate the anonymity safeguards, so staff feel confident to participate.

Surveys are usually anonymous but this doesn't mean that employees will trust what they say will remain that way. Anonymity is provided when you look at the whole organisation but often when you break it down to manager level (more than 6 reports) this is when employees become nervous about being truthful. If you are the one in your team that is DISengaged your manager will know and therefore they are likely to be able to guess what you have said, which is why people often tell them what they want to hear. Best to create an environment of openness and have regular conversations rather than rely on the output of a survey.

I may be a bit contrarian here, but much of employee listening is anonymous by aggregation but confidential in collection.... meaning a lot of good can come from the linking of experiences of employees. The key is to have safeguards to protect individuals. Confidentiality must be ensured. Groups size minimums, etc. But without certain key info about respondents, only certain amount of insight can be gained. Some will need to start at the beginning, like totally anonymous. Build trust, use data wisely, and then graduate to more levels of sophistication. Also, the concept of opting in/opting out is very common as younger generation enter the workforce, and the notion of total anonymity at work is fading away. Common sense must prevail.

Clear communication pre-survey is important, proactively explaining to people why you're running the survey, what will happen with the data and offering reassurance over individual's responses not being identifiable. You can also include FAQs, to allay any possible concerns over confidentiality. Lastly, make sure you adhere to strict 'minimum reporting number' protocol, meaning that local managers only get their team results breakdown, if the minimum number of responses is reached (5 is where we commonly advising setting this).

I heard the story of an organisation that said the surveys were anonymous Then, a manager saw their own team results They could guess who said what, by, their personality And the manager told their team members what they said Oops. Don’t do that!!!

Encourage staff to participate and enable them time to do so. Communicate the benefits to them. However, I would be cautious about providing rewards upon proof of participation. You want safe to feel like they can provide feedback freely and without coercion. You certainly don’t want employees to feel like managers are looking over their shoulders whilst they are completing the survey, as this will affect their willingness to provide honest feedback. If staff feel like their participation or results can be monitored in real time, they might be reluctant to participate. Definitely celebrate the completion of the survey and positive aspects that are highlighted in the results but be careful about providing inducements to participate.

I think it's even more effective for the incentive to be tied to the employee's personal goals and motivations. If the survey is to improve the employee experience, then that needs to be made clear to respondents as well as HOW it will benefit their role specifically. Give examples of improvements and potential positive results that will come of the survey if you receive ample information from your staff - this will not only make them feel acknowledged, but also empowered to be a part of your company's growth.

An incentive that is generic e.g. some kind of broad recognition for the business unit that gets the highest response rate, a charitable donation based on the total number of responses collected, etc. may be fine. An incentive that goes back to the respondent is problematic on two fronts. 1: you may undermine actual/perceptions of response confidentiality if the "reward" for answering can be attached to the respondent. 2: having to reward employees to tell you about their experiences undermines the engagement you hope to measure. Low response rate can itself be an indicator of low engagement, or of low trust. Look back at the purpose & benefits to ensure there is a clear reason for employee participation that is not dependent on incentives.

This will drive the wrong behaviour and likely mean that people will tell you what they think you want to hear. This will create the wrong culture and will unlikely provide openness and honesty with their responses.

Don’t incentive surveys. It’s backwards. It works against the whole point. It eats away at intrinsic motivation. If people don’t want to the do survey, maybe a survey intervention is what you need. Maybe you need to work on organisational integrity instead!!!

Share the results, "warts and all". It's good to show that you are looking at things honestly, rather than trying to put a spin on it Action of course takes longer, but the rule is this: "We will do X by Y"... then, you DO it. Then, you say "We said we'd do X, and we did" And you work your way through the action list!

With todays tools enabling managers to act on their results AT ALL LEVELS OF THE ORGANIZATION, reporting, communicating and acting should not take several months... Listen, Understand Act is our mantra. Data has a half-life... Every team should get their results, their leader communicates key results and starts actioning, pulling their team as they see fit, and working their list of strengths to build on and opportunities for improvements. Keep the lists short (1-3 things at most), since each grows organically to achieve success. And link/communicate back from the starting point (the feedback). This is sometimes called the Golden Thread - so employees can see where the feedback made a difference.

In my experience, this is where most companies drop the ball. Too often, survey insights turn into vague action items that go nowhere. In a past experience, we flipped this: instead of leadership deciding alone, teams co-created solutions. Each group picked a key issue, pitched a fix, and the best ideas got backed and implemented. Progress was shared like a product release—updates, iterations, impact. Result? More engagement, because people saw real change happen.

Much of the best principles for using employee feedback have been around for decades. What has changed radically is the pace of change required in business and the tools available to use listen/gather structured and unstructured feedback. KEY IS: Build the competency of leaders to listen and use feedback, and the culture of employee-centricity, customer-centricity into your business operating model and watch your business outgrow your competition.

If you’re not going to actually make any changes, then don’t do the survey This is far better than doing a survey, but changing nothing Because by doing the survey, but doing nothing with it, you’re telling people their opinion doesn’t matter So if you don’t want to make changes, don’t do it. Or if you just want to know what people without implementing, then just come out and say it
