How can you use time tracking to measure your team's velocity?

The scientific unit of velocity is guesses per sprint. Developers use a pseudo-scientific series of Fibonacci numbers to guess how hard a piece of work will be. This is done with many unknown factors. We add up these guesses and pretend this helps reduce the uncertainty, because we have a crisp number, like 47. We track the actual value of this number each sprint. We can amuse ourselves by how wildly this guess varies from the forecast, last week’s actual and reality. Normally, guessing stuff is frowned upon in engineering, as it is useless at best, dangerous at worst. But by using Fibonacci numbers - supervised by a scrum master with 2 days training - magically they deliver robust business value.

Agile estimation techniques are relative in nature and thus it would be unfair to measure these estimations in terms of time. In fact, the velocity of two teams may not be the most accurate metric of the value they are delivering. There can be several reasons for high velocity viz., - accrued Technical debt - Story points estimated are on a higher side as it is done by the scrum team itself - Misc. Likewise, there can be several reasons for a low or inconsistent velocity as well viz., - high attrition - lack of transparency and communication within the team - scope creep (a large number of items being introduced in the backlog by PO in the midst of an ongoing sprint)

By leveraging time-tracking tools, teams can accurately measure the duration of specific activities and tasks. I always see story points as the weight (for the lack of better terms) of the story. There might be a 1 story point that takes a whole iteration due to back and forth communication but no complexity of real implementation for a team and also a 3 story point that takes a few days which is pure implementation. I try not to relate story points to time

We should only track the story points Time taken is purely dependent upon the individual's experience in the domain, application, skills etc. Most professionals and teams are self organised and hence industry standard time alignment with story points is enough.. beyond which results in micro management and pressurise the team which is not healthy for team and in turn organisation.

By comparing the velocity and time tracking tools, it is possible to calculate the estimation deviation and the actual implementation time.

Instead of tracking the time chunck the user stories as smallest possible which can be completed with 3 or 5 story points. So that it would be give more visibility to management that how much intricacies are involved in the project and why it is taking so much time. Above all a project velocity should calculate only the work done time on the tasks not waiting for the skills, onboarding of an employee and other things should be seperately handled which will overcome some challenges involved.

Challenges of time tracking for velocity include subjectivity, focus on hours over value, and resistance. Avoiding it in Agile emphasizes trust, adaptability, and creativity. It aligns better with Agile principles by valuing outcomes over rigid time measures. Choose based on project nature and team dynamics.

Velocity cannot be accurately compared with another team's productivity if the base stories differ—it's akin to comparing apples to mangoes. The actual outcome & the delivered value to the customer matters the most. All organisations have deadlines & priorities. Agile approach is to assist the aforementioned goal by putting emphasis to empiricism, short iterations & frequent delivery of a usable product. Predictability on meeting deadlines gets better as the team understands how much work they can deliver in a certain amount of time. Time has only the sense of the period. Velocity helps Agile teams to discover their pace and forecast how much work they can achieve. Velocity must exploit many dimenions to obtain the whole picture, for instance user stories incorporate complexity, uncertainty, effort meaning that time is jast a part of the equation.

Beware of falling into 'The streetlight effect.' This phenomenon reflects our natural inclination to seek answers in easily accessible places rather than where the true information lies. While teams often turn to velocity as a metric to gauge past performance and enhance confidence in Sprint forecasts, relying solely on time tracking to measure velocity may lead to misleading results. Additionally, there is a risk of turning these measurements into targets, which could compromise their effectiveness as reliable metrics. Therefore, exercise caution when utilizing such metrics.
