How can you support employee development for career transitions and succession planning?

I have been leading workshop training for high potential managers. The managers are identified by the organization. The training is long term, intensive, and multi- faceted. We should all be preparing our best employees for their next challenge. As many of you know, promoting employees has many benefits over hiring externally.

I'll add one point to Barb Babcock's brilliant post and that is to host "stay" interviews. Have one on one's monthly for a chat, catch up and temperature on how the associate is feeling about their own learning and experience progress. All too often, mentoring becomes nonexistent and an exit interview is suddenly the order of the day. Molding is constant and often!

Effective leadership hinges on nurturing our team's professional growth. Strategically, consider offering educational opportunities within the organization—sponsoring education, certifications, or facilitating conference attendance. Another impactful approach involves direct engagement with emerging talent through mentorship or sponsorship. By cultivating a structured path for career development, we foster a content and committed team and provide a way for future leaders.

Stretch assignments and special projects help employees not only develop their skills but also build a reputation that goes beyond the core role and team. When new job openings become available, these employees will be top candidates because they built a strong personal brand.

1. Shared Vision and Purpose: Encourage a feeling of a common goal and vision among employees and the organization. Employees are more likely to be motivated and engaged when they see how their own growth fits with the organization objectives. 2. Bridging the Gap: Translate the organization's strategy into tangible and individual development goals for each employee. This clarifies the connection between personal growth and organizational success. 3. Decision-Making That Is Inclusive: Involve employees in development decisions. This empowers people and considers their goals within organizational plans. Most importantly, managers must create trust and competency in employees so they may share ideas without anxiety or low self-esteem.

The emphasis on facilitating career mobility and flexibility as a crucial step in supporting employee development reflects a forward-thinking approach. Creating a culture that encourages internal exploration across roles, projects, teams, and departments fosters a dynamic work environment. Additionally, supporting external opportunities, like education or career changes, demonstrates a commitment to employees' holistic growth. Hire for culture, train for competency. As long as you get people on the bus who align with the culture, there is very little downside to “shifting seats.” To discover if someone is in the wrong seat, ask three questions… 1. Do they like their role? (desire) 2. Do they get their role? (knowledge) 3. So they have the capacity to thrive in their role? (performance) If the answer to one or more of these questions is “no,” it may be time to discuss shifting them into a new role. Remember, employees feel very safe when they know role transitions are not just available, but encouraged.

Think of talent more broadly, beyond being members of your team or department, they’re a valuable asset for the organization at large so don’t restrict their development or career options. I used to manage an LDP where leaders in the dept didn’t want associates to place out to non-finance roles. While I could see the business point of view, I found it to be short sighted. They had options and could easily leave the company altogether if we weren’t going to help them flourish in their career of choice. Instead, I advocated that we help them find whatever role they truly wanted because it would still be a win for the org vs. losing out on this high performing talent altogether.

Measure performance with a 360° feedback. .

The benefits for an organization having talents’ development aligned with organization strategy, objectives, mission, and vision are obvious. However, how do you get talents on board? When this development plan supports talents’ personal success, talents would be much more motivated and have ownership. Alignment among organization strategy and talents’ personal vision and goals create the best result. Both parties would be more willing to invest and genuinely are happy to see the results. It is a win-win. Organizations would see how the investment of this development directly impact on the implementation of organization strategy. Talents could enjoy personal growth and career success.

While great, we must go beyond these recommendations and view our employees as brand ambassadors, empowering them on a far deeper level. This approach will foster loyalty and commitment— improve culture- etc. — everything else will follow.

I worked for a company once in a Trainer role. I eventually worked up to a Manager role. My boss always understood that part of his responsibilities was to help me develop, even up to the point that I could potentially outgrow the company - which I did. When that time came, he facilitated my transition out and we have remained in each other's professional orbit since. The point here is that when you identify a high potential, it's really on you to develop them. Yes, they can seek out opportunities. But that could just as likely result in their finding them at another company. Work closely. Provide a plan. Map out steps. Always be coaching them. Mentor them, or find them a mentor.

Every leader and manager should be actively training their replacement. This approach produces the following benefits… 1. Mitigates the risk of dependence on any one person’s institutional knowledge 2. Reminds everyone that the organization’s vision and mission are bigger than anyone person 3. Forces people to categorize their position into “transferable” components and write the training manual for their role This approach, while humbling, invites people to train up their successor so that seamless transitions can begin if and when the time comes for promotions, departures or restructuring.

You MUST do this. You MUST ask each of your people who will take over for them if they were out sick or had an emergency. If they don't have a name, this must be their priority. You MUST identify who is doing something that NO ONE else can do and work to fix this. Yes, this is necessary for the good of the company, but it's also necessary for our people. Everybody wants to be someone's number two. We want to know someone is depending on us and we're needed. We also want to know people believe we can handle more than we're currently responsible for and this is the perfect way to show that.

It’s important to help an employee obtain their desired goal. Work with them to help them go in the right direction while providing feedback Give them opportunities to obtain courses and develop them towards their goal

Effective monitoring and evaluation of employee development is crucial for organizational growth. Regularly assess employees' progress through performance reviews, feedback sessions, and goal tracking. Utilize key performance indicators to measure skill enhancement and overall contribution. Encourage open communication to address concerns and align development plans with organizational objectives. Continuous monitoring ensures that employees are on track, motivated, and equipped with the skills needed for both personal and company success.

I love helping employees with work/life quality, satisfaction, and retention. When people love what they do, they walk right into it each day. They are excited to turn on that computer working remotely or open the door of their office. Their quality of work and emotional wellness goes up. Their satisfaction of accomplishment soars. And these employees will stay longer while often wanting to help make the organization even better for others.

1) ONGOING COACHING - Success as a leader is all about empowering others, developing employees, and building trust for ongoing team success. The primary tool to accomplish this mindset shift is Coaching. Asking questions does not stop leaders from sharing their experience, insight, or direction. Leading with questions allows leaders to understand the high-potential employee’s perspectives before choosing what input is needed. 2) SENIOR LEVEL MENTOR - A mentor helps advance a person’s career in ways a manager may not be able to support. A mentor has a broader view of potential opportunities, can introduce high-potential employees to their peers, and be an advocate for high-level development opportunities.

As a leader, your casual words matter a lot. If you want to develop other leaders, you need to be feeding them the right inputs. You may even need to believe in someone before they believe in themselves. It’s easy to tell other people to “fake it until the make it.” As a leader, it’s your job to believe in other people. Some of them won’t be worthy of that belief, but the ones who rise to the occasion will make your faith in them worth it!

Conducting Stay Interviews to understand employees' aspirations for their future within the company allows leaders to connect with employees, delve into their sources of inspiration, inner motivations, and gain insight into what they envision themselves being involved with going forward. Succession planning should look beyond current team members, considering individuals from all departments, even if their current role isn't directly related to the targeted position. Collaborating with your HR team to conduct yearly assessments of employees' skills and career aspirations and allowing them to identify potential candidates who could be well-suited for future roles, regardless of their current role is key.

Effective succession planning hinges not only on assessing employees but also on clear, standardized criteria for evaluators. Establishing uniform goals ensures consistent identification of future role expectations and mitigates subjective biases, crucial for equitable and effective leadership development. In my experience, leaders who evaluate based solely on personal biases may overlook the broader aspects of growth and development. Such subjective assessments can hinder the creation of well-rounded development plans for employees.

Be a Coach and Mentor and Trainer, all rolled into one to support these professionals. This way you'll be able to guide, handhold, develop & motivate them. Importantly, pls don't force-fit let the roles/ transitions evolve.
