2 Steps to create a VSM for Scrum

Creating a VSM for Scrum requires several steps. Firstly, you should define the customer segment and the product or service you are delivering. This will help establish the scope and purpose of your value stream. Next, map the current state of your value stream, including the activities, roles, inputs, outputs, tools, and information flows involved in delivering value to the customer. Represent each element with symbols, icons, or sticky notes. Then collect and analyze data on your value stream such as cycle time, lead time, throughput, quality, and customer feedback. Visualize and compare this data using charts, graphs, or tables. Identify sources of waste or inefficiency such as overproduction or rework by using the 5 Whys, root cause analysis, or fishbone diagram. Map the future state of your value stream based on the data and insights you gathered from the current state. Represent these changes and improvements with symbols, icons, or sticky notes. Finally develop an action plan to achieve your future state including tasks, resources, responsibilities, and timelines required. Track and manage this action plan with a Kanban board, Gantt chart or Scrum backlog.

Identifying the scope of the VSM, i.e. the start and stop for a specific team is key here. For teams, choose when their work starts and when it ends. So that what we measure directly comes from the team's value addition.

One aspect of VSM that we can bring into Scrum is that VSM identifies not only active steps, but also times when there are queues or other types of inactivity. This is key to understand how our choices impact the workflow. Whereas queuing can't always be removed, but using them to identify the bottlenecks in the workflow is crucial for improvement.

Scrum calls for visualizing work. Even though the Scrum guide doesn't explicitly call for a board, but many teams use a board for work visualization. Using VSM to identify what steps of value creation goes on your board will ensure that you have captured what is essential for a successful workflow. The key is to use the learnings from VSM to create a visualization that can be used to identify signals that should spark the essential conversations in the team.
