How can you use feedback to track your project management success?

I start with my understanding of feedback, I use feedback to learn how things are going, i need them more when I am more uncertain about my actions. So in project management we need to add feedback loop based on the context, we need feedback on all aspects of our project management, like Product, Deliverable, process, team , stakeholder , market response , outcome. Possible tools / techniques can be used for feedback are Product Demo , Project Meeting, Stakeholder Reviews . Project Review, Metrics and KPIs , Lesson Learned , Retrospective , One On One Performance Review, performance feedback, Quality Test, Use Acceptance , MVP Release , MBI Release , Milestone review , Phase Gate

As a project management expert, here's how I'd utilize feedback: 1. Pinpoint feedback areas: Prioritize feedback on scope, time, cost, and quality. 2. Gather stakeholder input: Use surveys, interviews, and focus groups. Open-ended questions are crucial for depth. 3. Evaluate feedback: Recognize strengths, improvement areas, and potential risks. 4. Act on the feedback: Implement informed changes, communicate them, and observe their impact. Leveraging feedback helps identify and address gaps, ensuring project success.

Communication and feedback are the lifeblood of any successful project. Scope feedback, in particular, plays a critical role in ensuring that everyone is on the same page. In my experience, clarity is key. Clearly defining what's in scope and what's not, right from the beginning, helps prevent misunderstandings in projects, and seeking feedback regularly helps to keep projects on track and allows you to make necessary adjustments along the line. When we define the project schedule, we must consider the country holidays as well as resource holiday to ensure that the plan is realistic. In addition to that, we must ensure the duration of task is according to the resource assignment. It has been observed multiple times that we plan task duration with the assumption of some expert resource but in actual, a fresher or junior resource assigned to the project tasks. Regular project review and open to feedback can help in course correction to ensure the project deliver on planned time.

One thing I've found helpful is identification the common bottlenecks in the previous projects. So, We should use lessons learned. Also, I think it is better that the schedule and deadlines of a project define based on realistic scope and with project team participation. Sometimes the stakeholders want to consider optimistic scope for a project. But after a while, when the project team members have found out that they can't reach to target, they will be disappointed. Target should be achivable.

Based on my last project, it was during FIFA world cup in Qatar. The project was part of the event and the time is very crucial nevertheless, the deliverables must be in high standard quality. So, we have daily site meeting to get the feedback from all contractors and specially the interfaced ones. FS activities were ver critical and affecting other schedule. So getting the time feedback was very important to align all contractors and complete the project on time.

Regularly seeking feedback during planning, monitoring and controlling phases helps track progress, pinpoint delays or risks and implement timely corrective measures. Also, consider time management training, task complexity evaluation, identifying time wasters, client or stakeholder feedback, and lessons learned sessions. Act on feedback to optimize time utilization and meet deadlines effectively.

Effective cost management and decision-making can stem from applying the feedback received from various stakeholders to remain on budget. Once the cost feedback is provided, it should be meticulously examined to unearth any variances, if necessary. Investigating the root causes of the identified cost variances could reveal if there were scope changes, unexpected expenses, resource issues, or other factors. Receiving the cost feedback and not defining and prioritizing actions would make the process ineffective. Therefore, acting on and implementing the cost feedback received, socializing the corrective actions to the relevant stakeholder audience is important and this will help to keep cost management portion of the project on track.

Feedback keeps our project compass accurate. It's more than numbers; it's about alignment and trust. When finance weighs in on costs, it's about transparency. A budget is a pact, and open communication is key. Success thrives on synced teams.

Detailed Financial Reports: Provide clients with detailed invoices and financial reports for transparency. Budget Meetings: Schedule meetings with clients to discuss project finances, addressing concerns and explaining deviations. Cost-Benefit Analysis: Conduct cost-benefit analyses to evaluate value derived from the budget, using insights for client discussions. Lessons Learned Sessions: Conduct sessions with clients at project conclusion to gather insights into financial aspects for future improvements.

Cost feedback provides insights from stakeholders on the financial aspects of a project, such as budget adherence and ROI. Gaining feedback from finance teams, sponsors, and others ensures that projects remain financially viable and deliver expected value. For effective use, establish a thorough project budget, engage with stakeholders, and regularly review financial metrics. Timely feedback allows for adjustments, helping ensure the project stays within budget and achieves its financial objectives.

Cost overruns are a nightmare for any project manager. In a major event organization project, a strategy that stood out was the use of real-time cost feedback. For every phase of the event - from venue booking to talent acquisition - there were set budgets. As expenditures were made, cost feedback was immediately relayed to the project's finance team. This dynamic feedback allowed for immediate course corrections. For instance, if the venue setup costs were exceeding expectations, compensatory savings could be sought in other areas, such as catering. By always having a pulse on the budget through cost feedback, the project remained financially controlled and efficient.

I think that in some industries such as pharmaceutical and healthcare, "quality" is more than feedback on a project. So, it's essential to have related parameters structurally documented and archived. All main parts of a project should be informed about the quality of feedback. This feedback should be reviewed carefully by the experts and the needed actions must be performed on a scheduled plan. These documents can be reached for the next projects or in case the root cause method may be necessary to determine the origin of problems. In addition, sometimes sharing this feedback with regulation bodies may be beneficial in changing malfunctions and improving related procedures.

Quality is a factor in delivering the project successfully. In case of software project quality needs to assessed, controlled, audited and verified at frequent levels. Real users, customers can be invited to participate in test or provide access, beta releases for collecting the feedback and be taken constructively. Every single feedback be compared against the business case and implement fixes based on priority and severity.

Feedback from past lessons learned sessions/ past projects are going to bring to light lots of quality-related areas of improvement. It’s super important to collect thorough lessons learned sessions and encourage your team to be open and honest (foster a safe space for them to put it all on the table!). Then, use that data to improve your future projects, avoiding past mistakes and quality issues, iterating, and becoming better.

Quality feedback is the most important in any project as it sits at the heart of the golden triangle of PM. When we define the quality criteria correctly, it leads to effectively managing the cost, time, and scope. Quality is intertwined with all the phases of the project starting from initiation to closure. This helps to prevent any wrong requirements from getting in thereby reducing the errors, defects, and bugs in the process. Providing timely quality feedback helps to proactively take action and swing the project back on track in time thereby preventing the scope, cost, and time creep.

When your project has clear criteria from the beginning, the process of receiving quality feedback is a bit easier. However, we all know things can change, and the ability to listen to feedback based on the project's goals, or even the small aspects of task completion feedback, builds into the larger success of the project. Metrics for feedback can be effective in quantitative as well as qualitative formats. Listening to your stakeholders & your team as the project goes through its iterations, allows you to be responsive. Making time for feedback is important for being proactive, mitigating risks, and creating a culture of trust where the feedback is of true quality.

Ever heard of agile project management? It is practically your normal project management with feedback loop on steroids. It’s having a consistent feedback exchange among the project team and the stakeholders and a way to incorporate the feedback from project planning down to execution.

One of the things I learned from Marshal Goldsmith and I have been using the concept of feed-forward. Feedback is essential. However, a part of learning lessons from it. It has no value. We need to learn from it, but using feedforward talking about what can be done next is More Critical. For example, a team member comes to you with an issue; you do the root cause and see how we can improve it in the future

Stakeholder engagement feedback is also very crucial element for successful project delivery. We have seen that sometimes, we are too much focus on scope, time, cost and quality but forget that the project is for stakeholders who'll be using it. Keep them in right spirit using multiple tools available like Power-Impact Matrix or Stakeholder Map.

Gathering frequent feedback is pivotal in this dynamic environment. As a project manager, we need to ensure that the feedback is constructive. Destructive feedback will eventually lead to a decrease in the team's morale and performance. It’s suggested to Implement formal feedback channels, such as regular team meetings or anonymous suggestion boxes, and encourage team members to focus on specific issues and solutions rather than personal attacks.
