How can you recognize and address implicit bias in leadership?

Implicit bias comprises : Cognitive bias - error in judgment due to mental shortcuts or flaw in processing information. Emotional bias - tendency to make judgment based on feelings rather than evidence/facts. Some of the common biases are - halo effect, confirmation bias, , anchoring bias (examples of cognitive bias), negativity bias, affect heuristic, framing effect (examples of emotional bias) For major leadership decisions - such as promoting someone for a critical role or committing significant funding for a project - it would help to run an explicit check of potential biases that might have influenced the decision. Over time, this would help to develop a greater sense of self awareness about kind of bias one is more prone to.

We all have implicit bias. We bring our values, life background, and perspectives that have been shaped by our unique experiences. As leaders, we need to break the stigma of bias and be able to own that we all have our biases. This matters because once we can acknowledge bias, it is easier to talk about when it impacts our decision making in negative ways such as showing preference for hiring others like us or seeking advice from those we implicitly trust based on bias. Knowing we have bias also encourages us to actively seek out diversity of thought and people who will help check us if we are using our bias in decision making.

In my opinion - Implicit bias is the unconscious attitudes or stereotypes that affect our decisions and actions, often without us realizing it. It's important because it can lead to unfair practices in the workplace, like biased hiring or promotion decisions, and create a culture of exclusion. Addressing it requires awareness and proactive steps to ensure fairness and inclusivity.

Everyone has a bias, not everyone recognizes them - start implicitly. The easiest way I recognize implicit biases in myself is when I have negative thoughts. If I’m thinking something that I’d never say out loud then I ask myself this - “am I being bias” here? Sometimes, I find myself thinking “why would I think that?” The influence of who you place in your environment as an adult changes your bias. Your childhood biases are baked in implicitly & it’s always best to recognize these biases to see where they came from. Then work to separate bias from any profession you are in. Realize bias exist everywhere so you’re going to experience it - how you deal with it internally affects team performance, morale, and productivity explicitly.

A manager might unknowingly favour team members who share similar backgrounds or viewpoints. This matters because it may lead to unfair advantages or disadvantages within the team or organization, affecting decisions like hiring, promotions, and assignments. It's important for new managers to recognize and actively counter these biases to ensure fair and effective leadership.

I have found that slowing down and asking others for inputs has helped me find examples of implicit bias in my own actions. Reading "Thinking, Fast and Slow" is by Daniel Kahneman gave me a better understanding of this subject.

The proverbial glass ceiling exists whether we like it or not. The hiring also takes place with some amount of implicit bias. It is important to have open communication and agree to disagree as modes of operation. Johari window is a great exercise to sweep off the implicit bias formation from time to time. It is also a lot of fun!

Step one always is making explicit what had been hidden. First individually, with oneself. Accepting the reality unlocks inlimited potential to consciously choose what happens next, and reduction / removal of structural bias (explicit or implicit) is no different in this regard. Creating space for courage to admit even own shortcomings is a great start

Self reflection and asking yourself “why” helps to understand the underlying factors influencing your choices and encourages consideration. The first step is recognizing that everyone has implicit biases, even if we’d like to believe that we don’t. Make sure you’re always learning, reading and discussing ways to combat this in your organization. Challenge any assumptions you have and work with an HR partner or hiring team that can help you identify if any implicit bias is noticed. We unfortunately have to be called out, in a safe way, to continue to try to squash these types of behaviors. Feedback like, “I’m not sure they are a cultural fit,” is rife with implications that may only be biases. Dig deeper into this feedback (with yourself if you have to), to understand what it is about the person that doesn’t work.

It is tempting to try and eliminate implicit bias. Of course this is a goal. But I found that it is difficult and pushes the conversation out of the table rather than address the problem caused by implicit bias. Instead, try and acknowledge the reality of implicit bias and the impact these can have on your decisions. This leaves the appetite of addressing the bias to a more personal and individual sphere, with the business impact of implicit bias already addressed by knowledge and corrective action.

Leaders should start with training on implicit bias to better understand it, how it works and its potential impact. This training can include workshops, seminars, podcasts or online resources. From there, then they should examine their own biases and acknowledging that they may hold implicit biases. This requires introspection and an openness to self-discovery. This may take time, and can be very hard for some. Following some self-discovery, one should solicit feedback from peers, colleagues, and employees. Also, get with your HR team to analyze data related to hiring, promotion, and performance reviews to identify any patterns that may suggest bias. Look for disparities in outcomes among different groups.

Cultivating a mindset of openness and humility is key. Courage to actively challenge your assumptions and question the automatic judgments that arise. Engage in continuous learning about different cultures, experiences, and perspectives to broaden your understanding. Foster genuine relationships with individuals from diverse backgrounds, as personal connections can humanize and break down biases. Embrace discomfort; confronting biases can be challenging, addressing implicit biases is a dynamic process that requires commitment, self-reflection, and a willingness to evolve. By consciously challenging and reshaping your thought patterns, you contribute to creating a more inclusive and equitable environment.

Implicit bias as the word states that its inherent part of one’s nature. But as a Leader, it can be detrimental to the team morale. One has to analyse own actions & decisions keeping in mind that all human decisions are biased in some way. Once we acknowledge, only then we can reduce the percentage of such decisions. Second is to take feedback not only from our seniors or mentors but also develop a 360 degree feedback within the team. It helps to understand team’s view & when implicit bias creeps, it can be identified faster Third is to consciously watch our own decisions on the scale of pre defined parameters. Once these are clear, one’s decisions will be more apt than being biased.

Try to leverage data as much as possible when it comes to performance management or recruitment. Even if data can also create bias, the mix of data and judgment is better than any alone

A culture of inclusion and diversity begins with demonstrated leadership commitment. Leaders must embody these values and create accountability throughout the organization. Create safe spaces for open dialogue, where diverse perspectives are not just heard but actively sought and valued. Implement policies that ensure equitable treatment and opportunities for all. Invest in training that addresses biases, micro aggressions, and promotes cultural understanding. Regularly measure and reflect on the effectiveness of these initiatives. This isn't a one-time effort but a continuous journey that requires persistence, empathy, and an unwavering commitment to respecting and celebrating differences.

I find that verbalizing simple statements early in someone's tenure, can help them reduce or avoid their implicit bias. In orientation, it can be emphasized that the company values all employees regardless of gender. Furthermore, it can be said that all religions are welcome and respected and hatred of any kind is not tolerated. I found that making these simple statements early on help the companies start it's process in diversity acceptance and overall reduction in bias.

Seek feedback for ongoing improvement. This helps to ensure fair, inclusive leadership.

From my perspective, the real magic happens when we shape a workplace where diversity and various cultures take center stage. It’s not merely a responsibility; it’s a priceless opportunity. We all carry those hidden biases, molded by our upbringing and surroundings. It’s just a part of who we are, and acknowledging it is the first step in dealing with it. The true beauty lies in recognizing that individuals with unique perspectives can bring extraordinary value to the table. For any leader, it’s crucial to fully embrace this wealth of diversity, keep our minds wide open, and establish a workplace where inclusion is not just a buzzword but the guiding principle.

I'll tell you an unpopular secret. Biases will always be there. Implicit or explicit, humans are hard wired to find comfort in familiarity. Our brains are structured through millions of years of evolution to decipher patterns. What this means is, whether you like it or not, you will be biased towards & against a few and a few will be biased towards & against you. Once we accept this unpopular fact, we can address it constructively. A culture of inclusivity can foster once we start celebrating our differences and yet unite because of our competence & merit. A workplace that thrives on meritocracy never has to worry about biases taking over the culture. Every other identity is secondary at such a workplace other than that of a “performer”.

Like it or not, some form of bias exists. It’s knowing what those biases are and eliminating them. Learn to watch how we act, speak and treat others who may be different. Call out yourself and others when you see biases creeping in. It’s always being mindful and making a concerted effort to remove the biases and work on merits. Give credit where credit is due.

One way is to merge design thinking and systemic coaching for impactful, empathetic diversity KPIs. Incorporate empathetic understanding from design thinking to deeply comprehend diverse experiences, shaping relevant KPIs for inclusion. Adopt an iterative approach, adjusting KPIs based on regular feedback for continuous improvement. Assess broader impacts like employee engagement to define meaningful metrics. Engage diverse stakeholders in KPI development, fostering commitment. Utilize creative metrics to gauge qualitative aspects of inclusivity. Align KPIs with overall organizational goals, ensuring their integral role in success. Maintain transparency in reporting progress, reinforcing a culture of openness and improvement.

To be a leader in this time means to accept that there is a plethora of new ways to pioneer, keep your slate clean and manage your teams based on their required skill for the job, not what you personally like. Your personal biases guide you subconsciously to spaces and places that match your energy, don’t let it also hold you back from growing an organisation to the next step.
