As a CPO, I work with my team prioritizing backlog items by focusing on those that align with my company’s main goals, like increasing revenue, gaining new users, or improving customer retention. This ensures that the work being done directly supports business growth and success. I also define value by considering the potential impact of each item on both the customer experience and the business. We Prioritize items that solve major customer problems or offer high returns, while keeping the long-term vision in mind. This way, we ensure maximum value is delivered with each release.

Prioritization frameworks can be effective generally or specifically. But are only effective if there is buy-in from business leadership and stakeholders. That buy-in ties to the product strategy and value above. First, the framework criteria must be easy enough for business leaders and all stakeholders to understand and relate to. Second, leaders and stakeholders must agree that the criteria are important. For example, direct monetary value is an easy criterion. If Feature 1 will move Client X and capture Prospect Y, for $Z million, then it gets prioritized. Internal value is harder to measure, so criteria like Product Stability or Customer Satisfaction may be good metrics, assuming there is buy-in from leadership and stakeholders.

In my organisation, customers experience are highly valued and given top focus. We also know that we cannot create a feature or product if it’s not going to work for the business eg too expensive or too much effort (complex). Value/Complexity = Priority Using 2 x 2 grid with Value plotted against value vs Complexity quadrant, we can determine priority level. Quick Wins (upper left) quadrant or low hanging fruit features high value and low complexity that must execute with top priority. Big bets/ major projects (upper right) will be second since such initiatives although valuable but carries risk and requires much resources.

Risk Analysis Matrix: This considers the likelihood and impact of risks associated with implementing and not implementing each feature. Analyse the urgency. Dependency Analysis: Some backlog items may be dependent on others. Mapping these dependencies can ensure critical path items are prioritized.

Regular updates from the team and reporting help to sense the deviations can come over time in advance.

Also, items can be ranked, through scoring and priority tags. A real-time visibility is very important to work efficently as a team, by always having micro and macro plans up to date.

Man setzt sich einfach mit den Stakeholdern zusammen und bespricht, in welche Reihenfolge die Elemente gebracht werden sollen. Dazu muss man als Moderator "nur" die richtigen Fragen stellen und man kommt über den Dialog zu einer gemeinsamen Priorisierung.

When organizing the backlog items, it’s helpful to set categories that each item will fall under. I believe, at least 3 basic categories are primarily to be setup: 1) Type (Must do/ Should do/ Could do), 2) Priority (high/secondary/low), 3) Size (large/medium/small). So that, we would be able to clearly define that “Our goal is to deliver … To do so, we must deliver these … items, We have capacity for … amount of work. So we are going to do … in order to get there”. Sure, depending on a specific customer’s need, we would redefine top categories.
