Before starting any Team mentoring program, need to well define the SMART objectives. Also need to be well aware what exactly the outcome is looking for from the team mentoring. Also keeping in mind the indicators will help to understand the progress through usage of performance metrics.

Rolling out team initiatives is hard - particularly if you are asking over-burdened middle managers to be the mentors! SMART objectives are great. Surveys to shape the objective setting are less great! Story is a more powerful approach. My friend Francisco Mahfuz spoke of story circles on The Future of Teamwork Podcast. I think these could work for this goal. Gather teams, and ask for stories about perceived problems (communication, quality, data management). Now use the conversation to define the problem and explore possible objectives that team mentoring could offer. Then pilot! It is easiest to start with a team that think this is their idea / answer. You can then learn and champion best practice.

Imagine it's like deciding exactly what the eat before seeing what's available on the buffet. Suggest using the mentor to help develop those objectives. While this is important, I don't think it should be given too much weight. Of course you don't want mentoring that doesn't align with business values, or the strategy, however I think that employee / team growth is generally positive. Mentoring should only be one element of development so it doesn't need to align with all HR processes - it can be complemented by other more structured elements if required.

Yes, this is ideal. No, it is not necessary right away. 2 reasons: 1. If you have a problem to solve and mentoring is a solution, don’t delay to make everything tidy. 2. Teams are dynamic and mentoring or coaching are wonderful methods for investing in the individual or team independent of company objectives and processes. Structure creates freedom, but too much structure can be stifling. Executed well, the mentoring relationship can have an eye on HR processes, and it can explore all of the other wonders and ideas where HR or any centrally governed process will have blind spots. This then becomes symbiotic - adult / adult not parent / child.
