2 Analyze the current processes

The next step is to analyze the current processes that you want to reengineer. You need to map out the flow of activities, inputs, outputs, resources, and roles involved in each process, and identify the pain points, bottlenecks, redundancies, and inefficiencies. You can use various tools and techniques, such as flowcharts, swimlane diagrams, value stream mapping, or business process modeling notation (BPMN), to document and visualize the current processes. A detailed analysis and understanding of the current processes helps shape the Service Design Blueprint as well as the Value Proposition Canvas (VPC). There are various techniques, mode and tools we can choose from to collate and build this understanding, the key here is that doing this activity thoroughly is as significant as having a strong foundation layer to a building. The detailed analysis can feed in the pain points and the potential gain creators. Gathering the data behind your current processes is another important step to validate and ensure the business change initiated is data/facts driven, and in some occasions can also throw light on some other hidden challenges to overcome / potential efficiencies that can be achieved.

3 Design the future processes

The third step is to design the future processes that you want to achieve through BPR. You need to rethink and redesign the processes from scratch, using a customer-centric and value-driven approach. You need to eliminate or simplify the non-value-added activities, integrate or automate the repetitive or manual tasks, and optimize or innovate the critical or core functions. You can use various tools and techniques, such as brainstorming, prototyping, simulation, or agile methods, to generate and test different ideas and solutions for the future processes. You also need to define and document the new flow of activities, inputs, outputs, resources, and roles involved in each process, and estimate the expected outcomes and benefits.

A key step in ensuring that the foundation of the building block is robust and can adapt to the plethora of challenges that it may face as the design journey proceeds as well as once it’s established and in operation. Designing for the future is an important stage where the design thinking fundamentals need to be applied. A good design should cover a 360 degree view of the future process and how it aims at achieving the efficiencies and benefits. It can also highlight additional gaps or challenges that need to be handled without losing focus of the overall scope. A delicate balance to maintain given we would not want to end up with siloed processes and systems, but at the same time not lose track of the scope/overall goal.

4 Implement the changes

The fourth step is to implement the changes that you have designed for the future processes. You need to plan and execute the transition from the current to the future processes, taking into account the technical, organizational, and cultural aspects. You need to allocate and mobilize the necessary resources, such as people, technology, equipment, or budget, and train and empower the staff to adopt the new processes. You also need to manage and mitigate the potential risks, challenges, and resistance that may arise during the implementation phase, and communicate and collaborate with all the stakeholders to ensure a smooth and successful change.

A parallel to manage, however, one that can make the implementation process smooth, is by identifying, defining and mitigating the overall business process risks. This is applicable at all stages of the design journey. Working closely with Risk SMEs it can help make the design robust and sustainable. Identifying new risks that may evolve as the design journey progresses as well as gathering the details that helps to mitigate the risks identified. This does not necessarily take away the challenges from the implementation stages, but it definitely does make the team better equipped to deal with them.

5 Evaluate the results

The fifth step is to evaluate the results that you have achieved through BPR. You need to monitor and measure the performance, quality, and customer satisfaction of the new processes, and compare them with the baseline data and the predefined criteria. You need to collect and analyze feedback and data from various sources, such as surveys, interviews, observations, or reports, and use various tools and techniques, such as dashboards, scorecards, or key performance indicators (KPIs), to track and report the results. You also need to identify and celebrate the achievements and successes, and acknowledge and address the gaps and issues.

6 Continuous improvement

The final step is to ensure continuous improvement of the processes that you have reengineered. You need to review and update the processes regularly, and adapt them to the changing needs and expectations of the customers, the market, and the organization. You need to foster a culture of learning and innovation, and encourage and reward the staff for their contributions and suggestions. You also need to leverage the best practices and lessons learned from the BPR project, and apply them to other processes or areas that may need improvement.

Having a clear vision is the first step and most important aspect towards achieving an effective business transformation. The next step is to assess our current position and ascertain our next growth milestone. Also, it is of utmost importance for every organization to include all the key management personnel & stakeholders right from the initial phase and communicate the vision, strategy and action plan with all of them so that they all stay on the same page. The next & most critical step is the way in which the action plan must be implemented by making necessary changes. During the implementation process, the focus should be on empowering employees at all levels to actively contribute and participate in this transformation journey.
