How can you identify organizational problems and effectively solve them?

Before defining, it is important to first identify the organizational problems. There are 5 tested methods. Be a PACER to identify problems by reviewing 1. Process Gaps - Map processes and find process gaps. Look for loopholes and areas which are not digital. 2. Audit findings - Review audit findings and conduct root cause analysis. 3. Compare - Compare your products, services, policies and processes with competitors or best in class organisations to identify possibilities. 4. Escalations and Expectations- Listen to obvious and latent needs of stakeholders. 5. Risk evaluation - Find areas which pose economic, brand and statutory risks.

The first step is to identify a problem, defining it comes later. The earlier it is identified the better. Those at the "coal face" day in day out, will know of issues before line management. They will frequently know about a problem before it manifests itself in KPI or financial terms. Maintain a close contact with those that do the job on a daily basis, communicate with them, set up channels outside of their line management reports, (and I don't mean a suggestion box!). Above all, be trusted by them, so that they can articulate their concerns to you safely and effectively, knowing that you'll take them seriously and do nothing to risk their relationship with their own line management. Trust your workforce and get them to trust you.

From my perspective, defining a problem is like illuminating a dark room; it brings clarity and reveals the contours of the challenge at hand. It is the crucial first step in the intricate dance of problem-solving, demanding a meticulous examination of the problem's dimensions. Imagine it as assembling a puzzle – each piece representing an aspect of the problem that needs understanding. In essence, problem definition not just as an initial hurdle but as a strategic cornerstone in the larger problem-solving narrative. It's the art of translating a nebulous challenge into a tangible, comprehensible entity, laying the groundwork for effective solutions and collaborative efforts.

Problem Solving 101: Before prescribing a medicine a Doctor always try to identify the root-cause by questioning and analyzing the symptoms. Defining the problem involves the same steps - 1) List every point points/symptoms which seems to be a problem (many a times it's not the problem and just the perspective) 2) List all the potential root causes for each pain points 3) Develop a hypothesis with legit and real time examples and scenarios for each root cause 4) Determine the analysis and question every hypothesis and find information to solidify the hypothesis 5) Now finalize the root cause and zero in on the problem before prescribing a solution

Identifying organizational problems usually involves recognizing communication breakdowns, decreased productivity, low morale among employees, or financial problems. It's important to understand these signs, conduct surveys and interviews to understand the root cause. Solving them is best achieved by creating an action plan, involving your team, and constantly monitoring the results. Remember, transparency, open communication, and continuous feedback are key to effective problem-solving.

You can't manage what you can't measure. However, without accountability, it'll not improve. Hence, measure, communicate and hold people accountable

One of the main reasons why problems aren’t solved is that the real roots of the problem aren’t identified. We often discover the issues and then quickly form assumptions so that we can search for solutions as fast as possible. However, this hasty approach can lead to superficial solutions that only address the symptoms rather than the underlying causes. You need to adapt a systematic approach when analyzing problems - many issues stem from a combination of factors, and a nuanced understanding of these interconnections is necessary for effective problem-solving. You need to be ready to invest time and resources into a comprehensive analysis, as well as collaborate with others.

The key here is to sit in a place of curiosity. It is critical to ask a lot of questions of yourself, of the situation, and of other people around you. In this phase consider your thoughts and ideas as hypotheses rather than rigid fact. Be in open-minded discovery so you can get down to the CAUSE of a problem. This will allow you to create and establish solutions that stick (sustainable and scale-able).

The goal of analysis is to make immediate corrections and, based on the root cause, perform a corrective action plan. Conducting root cause analysis with various techniques, 5 Whys, fishbone diagrams, SWOT analysis, or stakeholder analysis, it is essential to consider the source of a problem and follow a structured approach in analyzing the root cause of the problem. The root causes may be analyzed based on the process technology-focused areas.

The goal of analysis is to pinpoint the core issues and gaps that demand attention, all while recognizing the strengths and opportunities within. Utilizing tools like the 5 Whys, fishbone diagrams, SWOT analysis, or stakeholder analysis, can assist in navigating processes, policies, resources, skills, culture, and communication that contribute to the problem. This approach lays the groundwork for informed decision-making and paves the way for effective problem-solving.

The aim in this phase is to fuel creativity and explore a spectrum of potential solutions. Researching creative thinking methods can ignite innovative ideas. To refine these options, criteria such as feasibility, effectiveness, efficiency, and sustainability should guide the evaluation process. Ultimately, the goal is to pinpoint the most optimal solution or combination of solutions that effectively address the identified problem.

Identify -> Analyse -> Solutionise When you have as much data as you need then you can define the solution options. You don’t need 100% because you might not even know what 100% looks like now Work to the 80/20 Rule and the. Iron out the solution with continuous improvement

For example, if the identified problem is the delayed product releases impacting sales, potential solutions could include streamlining the production process, enhancing inter-departmental communication through regular meetings, and investing in training programs to address skill gaps. Using criteria like feasibility and effectiveness, you can evaluate and prioritize these solutions. This step involves exploring a range of options and determining which offers the most practical and impactful resolution to the root causes identified during the analysis phase.

Keep the solutions simple. Most efforts to generate engagement are ineffective because people don't really understand the problem. They think free food will raise engagement when the problem is really an overly bureaucratic culture, lackluster leadership, and boring initiatives. We need to be better detectives before we point a finger.

Involve key stakeholders in the problem-solving process. This can include employees, managers, executive leaders, or external experts. Seek their input, ideas, and perspectives on the problem. A collaborative approach is always the best because it helps to gain diverse insights, identify blind spots, and generate solutions.

Finding the right tools is important, but getting tasks from the planning table to the execution table requires people actually to perform something. For that to happen, they need to be empowered and made responsible. The very best thing is to be given a chance to act independently and autonomously. Take ownership, have the responsibility and make the decisions to progress the tasks.

Now, it’s time to turn plans into action by implementing the chosen solution. Utilizing project management tools like Gantt charts, SMART goals, or RACI matrices assists in planning and monitoring the implementation process. Change management techniques, such as stakeholder engagement, communication, and training, also play a crucial role in ensuring the adoption and acceptance of the solution by those affected.

The secret - train front line managers. On a daily basis, the front line managers have the biggest lever to improve business outcomes. They need the most training to have the most impact with their individual contributors. Training execs sounds sexy but it's not nearly as good ROI (except for the trainers). Your leaders should be learning about voluntary discomfort, emotional regulation, interpersonal effectiveness, and critical thinking - if you want them to be effective at improving outcomes.

Evaluate each solution based on its feasibility, impact, and alignment with organizational goals. Prioritize the most viable solutions then execute.

You can’t track what you don’t assess and measure, making this step crucial and non-negotiable. Establishing a framework for evaluation is key; one that clearly defines key metrics, outlines accountability, and assigns responsibilities ensures everyone is on the same page. This shared understanding forms the basis for thorough assessment and paves the way for effective problem-solving.

"How did you do that?" When execs and peers start asking how you delivered an impossible project - you are doing something right. If team productivity isn't hitting double digit improvements in 6 months, you are missing something.

Monitor progress closely to ensure the solution is being implemented effectively. Collect feedback from employees, or other stakeholders to assess the impact of the solution. Capture best practices and lessons learned then communicate results.

It is also essential to recognize and celebrate milestones in the change process. This helps build momentum and sustain morale. It's also an opportunity to reinforce the positive aspects of the change and how it aligns with the organization's cultural values. Establish support systems to help employees navigate through the change. This could be through focus groups, peer support groups, or regular check-ins. Leaders can play a pivotal role as mentors in offering guidance and support.

You need the ability to constantly be in learning mode, to value and seek the lessons of experience. To develop as leaders, we need to be active learners. This involves recognizing when new behaviors, new leadership skills or attitudes are needed and accepting responsibility for developing them. Learning agility involves learning from mistakes, asking insightful questions, and being open to feedback. It includes learning a new skill quickly, taking advantage of opportunities to learn, and responding well to new situations. For senior leaders, learning agility is also about inspiring learning in others and creating a culture of learning throughout the organization. Developing your learning agility is key to a long-lasting career.

Encourage a culture of continuous improvement and learning within the organization. Encourage employees to identify and report problems, and provide way for them to contribute to problem-solving efforts.

By integrating change readiness into the problem-solving approach, I have found that leaders can facilitate smoother transitions, minimize resistance, and ensure that the solutions are sustainable and culturally congruent throughout all phases of change.

Think beyond just the symptoms & subcategories of the overarching problem. Identify them but don’t rush to solutioning until you see how they contribute to what truly is restricting your growth. For years, we treated high cholesterol as the primary problem, created a whole market of solutions (ex: Statins), only to find that people still died of heart disease & statins created its own set of problems. Businesses fall into the same trap, ignorant to or afraid of the deep work necessary to tackle core business issues.

ASK. Polls, surveys, 1-on-1s. All eyes on deck. ANALYZE. Metrics. Data. Trends. Stories behind numbers. PRIORITIZE. Not all problems equal. What’s burning? PLAN. Short-term fixes vs. long-term solutions. Balance. COMMUNICATE. Keep peeps in the loop. Transparency wins. ACT. Implement. Adjust. Repeat. LEARN. What worked? What flopped? Knowledge bank grows.
