One piece that I often see overlooked is to make sure your tasks and milestones include QA time for both your internal team as well as the customer. For ease, whenever we have a long-term design project, I try and set the client-facing due date 3 days after our team wants to deliver a new draft. That allows our managers to take a look at the deliverable, provide feedback, and allow the designer to make changes before showing it to the client. We then ensure that the client has 2-5 business days to review before we start the next round.

When delivering designs to our customers, I have found that showcasing them to them live (in-person or on a video call) gives our team the space to explain the "why" behind their designs. This results in less questions and confusion, thus allowing you to move through the QA process much quicker.

I believe communication is the key to timelines. From day 1 itself, get your team in a meeting and discuss the new challenges. If there are no new challenges, then everybody should be aware about the time it would take. So, whatever time your team says, just add 4-5 days to it for any mishappening or Quality issue and update client about it. But, if the website has some new challenges, then allow team time of 1-2 days to do research and understand how that can be implemented. Transparently, ask the client that you will update the timeline in a couple of days. Do a meeting with team, solve their problems and finalize a deadline. Since, it has new challenges, nobody can control the timeline. Hence, add 7 days while telling to client.
