How can you ensure consistency in agile project management for large-scale projects?

We all know the saying, "It's not about how you start; it's about how you finish." When organizing large-scale projects, how you start is extremely important to the project's success. Defining a clear road map and vision lets a team know where the North Star is. It provides a grounding that allows the evolution and creativity of an agile project to reach its North Star.

Clear Vision & Roadmap A cohesive vision is the North Star guiding project teams. Clearly articulate project goals, outcomes, and value. Develop a roadmap outlining key milestones, iterations, and releases. Align the roadmap with organizational objectives, ensuring everyone understands the broader purpose. Regularly communicate updates and adjustments, fostering a shared understanding. This transparency and alignment promote consistency, enabling teams to work synergistically toward project success.

As there are many teams involved in a large-scale project, it is fundamental to make sure of a flawless flow and exchange of data between the teams. A flawless flow of data precludes misses and errors that may lead to major instances of non-qualities in the execution process requiring re-work which in turn may result in cost and schedule impact. To make sure of this in an agile project management, we have to constantly encourage interactions between the teams and break silos. The motto should be: Do it right the first time!

As an AI product manager, our team encountered a critical juncture in a major project. The lack of a clear roadmap created challenges, fostering uncertainty among team members. Recognizing the need for strategic direction, we collaboratively crafted a comprehensive vision and roadmap, outlining AI features and project milestones. This plan became our compass, guiding us through uncertainties, fostering alignment among cross-functional teams. This strategic approach enhanced cohesion and accelerated development, leading to the successful launch of an innovative AI product. It surpassed expectations, emphasizing the pivotal role of a well-defined vision and roadmap in navigating the complexities of AI projects.

Not to repeat previous ideas inclusivity and diversity are very important and key to consider through out the project. Project goals and objectives have to be context specific with a cultural lens for sustainability. Also the gender strategy of the project has to be clear, it is reaching, benefiting, empowering or transforming, people, communities, institutions and systems. responsive

I’m in the opinion that it is not about the framework but about what makes sense for your team in current circumstances. I’ve never seen a pure Scrum implementation in my many years of projects managing as it is always a flavour of, adjusted for the needs of the organization. Learn, explore different opinions, embrace what works for others, try and don’t be afraid to fail.

In navigating the expansive landscape of a large-scale AI project, our team used the Scrum framework. Tailoring our approach to the intricate and iterative nature of AI development, Scrum became the linchpin of our agile methodology. Its structured yet flexible framework offered a standardized approach across teams, defining roles, ceremonies, artifacts, and metrics. This consistency proved instrumental in fostering transparency, collaboration, and adaptability throughout the project lifecycle. This firsthand experience highlighted the paramount importance of aligning agile frameworks with their unique intricacies, showcasing the necessity for a cohesive and uniform approach across diverse teams in large-scale endeavors.

Regardless of framework, consistency is the most important management behaviour in project management practice. The principles and milestones may not occur through the same means, but consistency in leadership behaviour to guide team members through a systematic and repeatable process is critical to the success of a project. Frameworks are a tool, and the tools are only as effective as those who use them and how they use the tools in the appropriate circumstances.

In the agile training programme I designed and conducted, I would tell my learners that they should internalise the agile principles and values, and the scrum framework. Then adapt it for their projects as every project is unique. As long as you can explain your rationale for your agile approach confidently and complete the project successfully, you will be more than fine.

A solid agile framework, similar to a musical score, guides your project in a unified manner. It aids in the selection and implementation of an agile methodology (Scrum, Kanban, etc.), as well as the definition of roles, ceremonies, and metrics for effective planning and execution. This consistency synchronizes teams, ensuring they work in unison toward a harmonious result.

What also is helpful to consider is the cultural differences and learn about the potential conflict to mitigate risks. Cultural differences require different communication strategy and adjustments to organizational language. When you work with people it is imperative to understand and convey in an effective manner to them what is expected of them and in what way they contribute to the overall value delivery.

What I've found is that talking to stakeholders, project team members and (dev) teams, face-to-face, in a room, is crucial to ensure all are on the same page and a shared goal is clearly defined. It is also invaluable to meaningful collaboration, as it facilitates understanding all points of view and interests. Dialogue and understanding are fundamental to any project.

In navigating largescale projects, diverse teams with varied skills and backgrounds can inadvertently breed conflicts. Mitigating these challenges demands a deliberate cultivation of collaboration and communication. Establishing a culture that encourages open dialogue among teams, stakeholders, and customers is crucial. Leverage an array of tools online platforms, chat apps, video calls, and shared documents—to facilitate seamless collaboration. Implementing feedback loops, cross-team meetings, and retrospectives. This concerted effort not only dismantles silos but also ensures consistency and quality in project deliverables, fostering an environment where shared goals and effective teamwork prevail in the face of diversity and complexity.

Fostering collaboration and communication is pivotal in project success. Establish open channels for team interaction, utilizing collaborative tools. Encourage cross-functional teamwork to leverage diverse skills. Conduct regular meetings and check-ins to share progress and address challenges. Cultivate a culture of transparency, where ideas and feedback flow freely. Effective collaboration ensures everyone is aligned, mitigates misunderstandings, and enhances overall project cohesion.

Communication is a highly sensitive topic - one doesn't "overcommunicate" that easily. Rather what usually happens is the other way round: different people getting less information than they should do. There's responsibility on the 2 sides of the channel, but the communicator is the one who has the power to initiate a good communication and make the message reach to other side accurately. Therefore, it's important to take time to plan the communication by identifying the stakeholders, their roles and levels of interest, influence and power so that the project manager can tailor the information channels to each public according to their needs, instead of trying a silver bullet that will do very little for the benefit of the overall project.

In large-scale projects, robust quality assurance and testing are imperative. Define clear acceptance criteria, conduct regular reviews, and employ a mix of automated and manual testing to ensure deliverables meet stakeholders' expectations. Swift issue resolution, including bug fixes, is pivotal for maintaining quality standards. This comprehensive approach instills confidence, guaranteeing seamless alignment with project expectations amidst numerous dependencies and components.

To maintain consistency in large-scale agile projects, we should focus on quality assurance and testing. Ensure project deliverables meet stakeholder expectations, are defect-free, and follow defined acceptance criteria. Implement practices like regular reviews, inspections, automated, and manual testing throughout the project lifecycle to identify and address issues effectively.

Quality is key to long term success and scalability of products and services for any organisation. In any large project, a well defined quality assurance and management system should be in place. For better quality management processes and tools like Six Sigma, TQM can be also implemented. Further continuous improvement practices, automated testing, vision method can be implemented for stringent quality assurance.

Adapting and improving based on stakeholder feedback proved pivotal. Interior stakeholders, including the project team, provided insights through regular retrospectives. External stakeholders, such as end-users and clients, were engaged through surveys and feedback sessions. A notable lesson learned involved an unexpected shift in end-user preferences midway through the project. By promptly incorporating this feedback, we adjusted our approach, aligning the project's trajectory with evolving expectations. The key takeaway is to proactively gather and act on feedback from both internal and external stakeholders, fostering adaptability and continuous improvement throughout the project lifecycle.

Adapting and improving are key principles, By collecting feedback and data from stakeholders, customers, and teams, you measure project performance using indicators like customer satisfaction, value delivered, scope completion, time, budget, and quality. Analyzing feedback helps identify areas for improvement, and implementing changes ensures project goals are met, delivering value to customers and stakeholders.

Another valuable metric to view is cycle time or throughput. The amount of value delivered over time from the point of first commit thru release to production. In the end this and quality of product are what matter the most to our stakeholders. With a critical look at ways to improve internal processes to shorten the time between the two above, it will increase customer satisfaction, potential budget issues and other common issues on each project.

1. Feedback as task achieved/ failed, what has already happened. Sometimes there could be no/ incomplete/ misleading feedback. 2. Feedforward where feedback is given much before, like an Early Warning, ABC/ XYZ is likely to be delayed/ go wrong/ can be controlled better this way… etc. This can be backed up with a justification to avoid risks, delays, extra costs, quality issues, scope creeps etc. 3. Response to both with an agile mindset, matters. 4. Intuition, also be taken into account, as when one feels something is not quite right… To report or not to report dilemma.

Lessons can be learned from previous non attributing well documented project delivery. Feedback and improvements should be recursive and continuous. This is not ground breaking stuff yet it is still amazing how the basic fundamentals of project delivery are not adhered to and so many projects still operate with a rabbit hole technique whereby they burrow in one direction with no clear vision of closure/compmetion in site. Sometimes a new direction or modification is required with a controlled change and the new critical path needs to be augmented to formulate a more desired landscape towards the delivery roadmap. The moral is do not be focused on one way or the highway if a better way is visible.

In a nutshell, we can conclude that, for consistent agile project management in large-scale projects, we should define a roadmap, standardize an agile process, encourage team collaboration, prioritize quality assurance, and continuously incorporate feedback for improvement.

In large scale projects where multiple functional teams work,it needs to be endured that each project team's roadmap is aligned to the overall project roadmap.Teams should not work in silos and focus only on their own scope of work instead their scope and timelines are aligned to the overall project scope and timelines.Each team's scrum masters need to have their own stand ups and scrum meetings including retrospectives to ensure that all learnings and the necessary adaption to any change are implemented across all teams,this will lead to commonality across diverse teams and the overall project Delivery hiccups are mitigated.

Though many agile frameworks were designed to fit better with small project teams, it could be adapted and scaled for larger projects. One stand out principle that is find very helpful in managing larger projects using agile (Scrum in particular) is ensuring that the scaled agile teams all work from the same Product Backlog. This means the different sub team all pull out their project tasks from the source, hence ensuring consistency with the scope of the project. Where’s this isn’t the case, there’s a high chance that the scaled agile teams will be working on different tasks that are not in sync with the project priorities.

Implement Agile project management tools to provide visibility and collaboration across teams. Tools like Jira, Trello, or VersionOne can help standardize workflows, make progress visible, and ensure consistency in tracking and reporting.
