Keeping all the "bookish ways" aside, in the real world what exactly can be done? 1. Set the context - "Why are we retrospecting?" 2. DO NOT invite anyone outside the team. Especially a "manager" or a "supervisor". 3. "What happens in Vegas, stays in Vegas!". As a Scrum Master, take care that even if there is some feedback from the retro for someone outside the team, convey in your words instead of directly taking the team's exact words. 4. DO NOT stick to the same template of "What went well, what went wrong & what can be improved". Keep changing the format of the retro, based on how the sprint went. For example, if the sprint was not really good, experiment with a focused retro (like "Problems & Actions"). This really helps the team!

Oldie but goldie - start the Sprint Retrospective with the Prime Directive: "Regardless of what we discover, we understand and truly believe that everyone did the best job they could, given what they knew at the time, their skills and abilities, the resources available, and the situation at hand."

I highly recommend not to introduce anonymity in retrospective. Team needs to feel empowered and safe to voice opportunities to improve. Most of these voices need to be further discussed argued and aligned upon. If anonymity is a factor in your retro, then its safe to assume folks have a fear of being reprimanded. Fix that.

A suitable format is your own format! Your own format comes frome others format! I believe in formats. they represent a specific attitude. but i've used formats as an base idea, then minify them and then incrementally develop them during sprints. it works 100%

In my opinion, Sprint retrospective is one of the most important cerymony in Scrum by providing teams with an opportunity to discuss about their performance, identify areas for improvement, and make adjustments to their processes. In many cases retrospective after every demo are considered as a time waste.. their is a definite reason if inadequate education and orientation which must be done in multiple pointers during other activities not only by the facilitator but by those who understand it's prime importance within the team

Before even facilitating, the team needs to have the time and space to reflect in order to reach a meaningful discussion and outcomes. So often, Sprint Retros are performed with the best of intentions but squeezed in an hour or a half hour, butting right up against the final panic of defect resolution or code freeze prep. As a result, the team is walking into a retro and expected to provide intelligent and thoughtful feedback without having the opportunity to truly reflect on their experience over the past iteration. Good facilitation starts with dedicating space and time for reflection, then providing a forum through which those thoughts can be shared.

When you are trying to facilitate honesty “Asking probing questions” is a mistake because the main blocker for honesty is trust. First you must start with yourself admit something you didn’t do as well as you hoped and express how you intend to use that experience to learn and grow. Being open about you own shortcomings and owning the action to improve facilitates others to volunteer other things that could be improved, the next step is to encourage shared ownership in the solution. After that the tendency to sweep problems under the carpet begins to melt away.

I always start my sprint retros by reminding the team that "failure" is okay. We learn from mistakes and we want to make them so we can avoid those issues in the future. To build trust, identify a failure of your own in the past and share that with your team. I missed a critical deadline once with sending a binder out to a client after a website crashed and everyone had to delay their meeting. We learned from it as a group and made sure protections were in place so it never happened again. I also take every single "what didn't go well" topic and turn it around to show the positive side of identifying the item at hand. If we teach our teams that it's ok to fail, they'll be more open and honest about what happened.

It reads "Regardless of what we discover, we must understand and truly believe that everyone did the best job he or she could, given what was known at the time, his or her skills and abilities, the resources available, and the situation at hand." When we accept that the people were doing the best they possibly could, we can no longer attack or shame the people. Instead, we need to look at our process and environment to look for ways to enable people to perform even better.

Once the team understands the concept of "Separate people from the problem!", the fear of getting judged starts to diminish. The conversation is around the challenge to address than blaming a person. Use of techniques like 5 Whys or fishbone to identify the cause of the issue helps build a safe environment as everyone can contribute. Keep in mind - The prime objective is to identify the change - either in process or in behaviour - that will help eliminate the friction and increase throughput iteration over iteration.

Hesitation kills missed opportunity & delayed outcomes. If team members feels hesitated conveying their opinion then it is understood ,the leadership team is failure to establish psychological safe place for all. Team must speak out their heart while being respectful can point out many areas where we have scope for improvement.

Cultivating team culture doesn't happen in ceremonies... A common mistake most businesses make, is thinking that driving knowledge and understanding around scrum is what helps effective adoption. Trust, ownership and transparency needs to be cultivated outside of ceremonies so that when a team participates in the ceremony, the foundations for conducting and achieving a constructive session is already laid. Ceremonies are not the time to caltivate culture...the ceremonies are there to realize the benifits of having already fostered the culture within teams which will allow them to share and reflect effectively within safe space.

The retrospective is not something to be done "efficiently and quickly". If you aren't getting consistently valuable improvement actions out of the event, consider slowing down and using a structure like the 5 Stage Retrospective (from Ester Berby and Diana Larsen's Book Agile Retrospectives). It's better to spend twice as long in a valuable meeting than half as long in a useless one.

Providing an environment where team members have the psychological safety to voice their concerns is crucial. There are sprint retrospectives in which individuals play devils advocate. If the team cannot initiate in crucial conversations, then it is difficult to receive constructive feedback. In my experience, if I notice the team feels a little uncomfortable with a particular comment, as the facilitator, I thank the member for the comment and ask how we can move forward (as opposed to treating sprint retospectives as a place to only complain). I've noticed when comments of all kind are brought to the table, brainstorming becomes the focus and not awkward silence.
