How can you effectively select and manage project vendors and contractors?

One thing I always try to do is create a well-structured memorial description with as much information as possible. This helps the vendor to really understand what is needed, what internal restrictions the company may have, for instance, restrictions linked to SHE. Measurement and payment method and so on. This is extremely important, and will certainly save you from several contractual amendments.

In my experience as an IT Project Manager, I believe that it is very crucial to define a clear scope of work (SOW), set clear expectations regarding budget, timeline, skill-set etc. with the Vendors/Contractors right from RFP phase. A tool that I use for effective evaluation / selection of Vendors/Contractors is to derive a matrix with all options and evaluating across various parameters that are necessary for a successful project delivery. Once the Vendor is onboarded based on the SOW signed, it is important to have a kick-off meeting to align on the project deliverables, project plan and approach, RACI, Project Team and reporting cadence. It is also essential to build a good rapport with the Vendor Team for a successful project outcome.

Once the scope & objectives r defined, it’s time to move on to requirements elicitation. ??Document requirements. Once all of the requirements have been gathered, it’s important to create a single document that outlines all requirements. ??Review and validate requirements. Once the P requirements have been documented, it’s important to review them with key stakeholders & validate that they r accurate. ?? Monitor & control requirements. Moni-ing & cont-ling P requirements will be a part of your day-to-day workload to support the P team.

One thing that every project sector must have is a vendor list separated by size and type of service. This is essential to maintain a portfolio of partners that won't give you a headache. This also helps to identify, for example, if a medium-term company is taking on several contracts within the company itself, sometimes this can create a risk of internal conflict and that vendor may end up taking on more contracts than it can fulfill.

One thing I believe is helpful as part of due diligence is physical verifications, i.e. of jobs done, of personnel, equipment etc. Reputation more often than not is also built into cost, therefore market research should involve identifying "upcoming" vendors and contractors to help keep cost down

Certainly, after outlining your project needs and criteria, conducting meticulous market research and due diligence becomes imperative. Utilize diverse sources like referrals, online platforms, industry associations, trade shows, and proposals to collect information and feedback about potential vendors and contractors. Verify credentials, reputation, track record, and financial stability, and check references and testimonials. Furthermore, analyze and compare proposals, bids, and quotes, assessing strengths, weaknesses, opportunities, and threats. This thorough evaluation ensures informed decision-making in selecting the most suitable vendors for your project.

My perspective from the vendor side: 1 It is important that the contractual model is aligned to the reality of the project. E.g. Too often I have seen a client with no clarity on the scope that wants to force a fixed price contract. This ends with crazy proposals, where vendors try to fix-price the unknown. A potential solution is to create a time&materials discovery phase that then allow to fixe-price the following phases. 2 The client needs to decide if they want to manage the vendor via cold KPI, which can be the right model for clear and stable needs, or via partneship trust and delivered VALUE, typically more suitable for creative, ambiguous, constantly changing needs. This decision defines the type of vendor and the contract model.

Based on my experience in Nigerian business space, you need to ensure the Contract and terms are enforceable without involving law enforcement agencies. It is therefore common to have Performance Guarantee Bonds and Defect Liability clauses

Effective negotiation is a critical phase in vendor and contractor management. Articulate expectations, deliverables, timelines, payment structures, and any specific terms. Ensure the contract is comprehensive, legally sound, and aligns with the interests of all parties involved. Collaborative negotiation builds a foundation of mutual understanding, fostering a positive and cooperative relationship throughout the project lifecycle. End up with a no-regrets T&C and ensure win-win for all the parties involved, to ensure good participation of vendors in the project.

Negotiate contract terms that are fair, clear, and aligned with your project's needs. Define deliverables, timelines, payment structures, and any specific requirements. A well-crafted contract forms the foundation of a successful partnership, reducing the likelihood of misunderstandings and disputes down the line.

After selecting the most fitting vendor or contractor for your project, proceed to negotiate and solidify the contract and terms with them. The contract should precisely outline the project's scope, deliverables, requirements, specifications, payment terms, change management process, dispute resolution mechanism, and termination clauses. Ensure comprehensive coverage of key aspects like quality, cost, risk, communication, and performance management, along with clearly defining roles, responsibilities, expectations, and boundaries for both parties. It's essential to carefully review the contract and, if needed, seek legal advice before signing to ensure clarity and alignment with your project goals.

One thing that is important and must be done at the very beginning of the project when you are mobilizing a new vendor is the Kick off meeting. It is during the KOM that you must address and clarify some ground rules, such as, creating a RACI Matrix and defining responsibilities, forms of communication and periodicity, schedule and report model, dates for measurement and payment and so on.

Building a positive relationship is crucial for successful collaboration. Foster open communication, establish clear expectations, and maintain transparency. Regularly check in with vendors or contractors to ensure that the working relationship remains constructive and aligned with project goals.

Following the contract signing, it's essential to maintain a positive relationship with your vendor or contractor throughout the project's lifespan. This involves consistent and effective communication, timely feedback, constructive conflict resolution, and acknowledging and rewarding commendable performance. Regularly monitor and assess work progress and quality, ensuring adherence to the agreed-upon contract terms. Cultivate a collaborative and respectful culture, treating your vendor or contractor as a valued partner rather than a subordinate or competitor. This approach contributes to the overall success and effectiveness of the project.

One thing i have found very important while working with vendors and contractors is to actively listen to them while working together, try to understand what the issue they are facing if project /service delayed and try to find solutions together to avoid the occurrence. Congratulate the vendors and contractors as well when we achieve milestones. Make the feel part of the project one team if only one goal

From the vendor perspective: One size does not fit all. Some clients try to deal with all types of vendors in the same manner and it does not work. This is obviously related to the chosen contract type. E.g. Don’t focus your management only in relationship for vendors that deliver a stable and clear service full of binding KPI. On the opposite side, do not try to impose useless KPI to vendors with a trust relationship that deliver value based on creativity, ambiguity, etc. This will only cause overhead on both sides plus frustration.

Changes in scope can be detrimental to timelines, budgets or morale. Managing and establishing a reasonable range of changes as well as any limitations before the project is underway can be very helpful here. Having an agreement with all stakeholders involved around the stipulated range of changes and limitations will facilitate a streamlined manner in which to reference and address any requests that might fall out of scope or be detrimental to certain areas or overall project if there are any dependancies. This differs from projects to project and industry to industry, in some scenarios flexibility is expected from the get go, but any introduction to scope creep should be evaluated and communicated clearly to avoid missing deadlines.

Proactively manage changes and risks by establishing a robust change management process. Anticipate potential challenges and have contingency plans in place. Address issues promptly to prevent them from escalating, ensuring a smooth project flow.

Start from this: -Identify potential risks such as changes in market conditions or technical challenges. -Develop a risk mitigation plan that includes strategies for addressing these issues. -Establish a change control board to evaluate and approve any modifications to the project scope, ensuring proper documentation and impact analysis.

Conclude the project by conducting a thorough evaluation. Assess the vendor or contractor's performance against agreed-upon criteria. Analyze what worked well and identify areas for improvement. Use this feedback to inform future vendor selections and enhance project management practices.

Upon project completion, initiate a comprehensive evaluation process. Assess deliverables against initial requirements, evaluate budget adherence, and analyze overall performance. Solicit feedback from both parties to gain insights into strengths, challenges, and areas for improvement. This evaluation not only provides closure to the project but also informs future collaborations, fostering continuous improvement in vendor and contractor management practices.

In certain organizations, specifying project details like scope, deliverables, and standards may not be necessary for every tendered project, given the uniqueness of each. In this case, while project budget holds utmost importance, prioritizing the lowest cost is not always ideal. Experience dictates that choosing the cheapest bidder may save costs, but in effective project management, it's essential to analyze costs thoroughly for a balance between savings and high-quality outcomes. Drawing from past experiences and researching new possibilities ensures a well-informed and mutually beneficial contract with contractors or vendors.

It is challenging skill to manage Vendors and Contractors as they are key stakeholders of the project. Giving them repeated contract based on their earlier project performance and hike in their rates in the next project helps us to keep them engaged and motivated. Giving good feedback about them give them other opportunities or giving them more orders based on our increased project agreements helps to grow with win-win situation. Hence I say that here what else to consider is "providing good feedback and motivate, encourage the vendor activities if it fulfilling our requirement".

Vendors and Contractors are an integral part of the Project. The Project needs them because we need their experience and service. To select them there are several approaches and criteria, simple approach is "the best price-performance ratio" or "the best price-product ratio". To manage them - Treat them at the same level and approach, as Project team members.
