How can you design a more agile and adaptable organization in the face of uncertainty?

When I think about organizational design, I see it as building an organizational operating system. It's the thoughtful arrangement of key components that run the show, much like a computer's operating system. The mission and vision are like the guiding code, values shape the culture, and the structure forms the backbone. Processes act as the step-by-step guide, while culture sets the vibe. Leadership style is the way things are governed, communication channels keep things flowing, and performance metrics act as our progress check.

Organizational design is the alignment of staff to the desired operating systems (processes and procedures) at a company. It sounds simple to define, but hard to execute. Culture is the output of that alignment (if there is misalignment, there's bad culture, if there's a lot of staff aligned, there's good culture). Management has to understand what operating system they want to construct and ensure they proper align the right staff to that system.

Organizational design aims to enable the organization fulfilling its purpose and achieve sustainable success. It is the process of structuring and arranging the components of an organization to achieve its strategic objectives and goals effectively and efficiently. It involves determining how tasks, roles, responsibilities, and processes are organized and coordinated within the organization to optimize performance and facilitate growth and adaptation to changing environments. Organizational design creates a framework that ensures clarity, accountability, and collaboration across the organization.

Organisational design takes a systems approach to align the organisation's people, processes and technology to achieve it's mission. When done well, organisational design can nurture positive a workplace culture where people enjoy their work and find meaning in it. The beauty of effective organisational design is that it makes the world a better place for the people within and outside the organisation. It's a wonderful way to make a difference.

The vast majority of organizations are deeply mechanistic. We know that in reality organizations are living human systems, and yet we continue to use traditional organizing principles such as hierarchies, layers etc. The world is fundamentally different. An agile organization is a living, breathing system organized around networks of how people actually work and behave that embraces adaptability as the new normal. It is based on a fundamentally positive view of employees, whose potential can be unlocked if organizational structures, governance and the leadership/talent programs which support them, are redefined in a way that people actually want to work and in a way that customers will appreciate.

The time for organisations to react and adapt to rapid changes due to VUCA means that organisational change is relentless. Embedding organisational agility provides the resilience and organisational neural pathways to adapt with reduced stress and effort.

Agility is rather a culture based competency than mere organization design. Strategy, competition and main goals are more critical for organizational design.

Organizational design comprises structural (formal) and cultural (informal) dimensions. When designing agile organizations, the first step is to meticulously define the purpose, competency requirements, roles, and responsibilities. The primary distinction between agile/flat organizations and hierarchical ones lies in the strong autonomy focus of teams. Once the tribe leader (or top management) determines the value intended to be created, a product owner should be assigned based on the identified value (purpose), and team members should be selected according to competency needs to enhance the team's level of autonomy. The greater the autonomy of the teams, the higher the level of agility.

Agile organizations are designed "outside-in", starting from the company's market interface. System-level organization design for agility should start with demand forecasting and an understanding of the future landscape for the next several horizons. This will shape operating model & structure, metrics, processes, governance, people strategy, and technology.

If you want your organization to be agile then take the obstacles out of the way of your employees so that they can do their best, and do this at quick speed, while they will have the power to safely experiment on new practices or products. For this reason, make sure that the organization does not require multiple authorizations for an action to take place. Less layers in the organizational structure is one way to help in this.

Designing an agile and adaptable organization requires a focus on principles that drive flexibility and responsiveness. Start with a clear and compelling purpose that aligns the organization's vision, values, and goals. Encourage continuous experimentation, learning from both successes and failures, and involving customers in co-creating solutions. Empower teams with autonomy and accountability, enabling them to make data-driven decisions. Streamline processes to eliminate waste and bureaucracy, while fostering a culture of trust, transparency, and collaboration to embrace diversity and inclusion.

Let me share the behaviors I have seen in agile organizations: Entering an agile organization, one sees an open, collaborative space buzzing with energy. Teams huddle around whiteboards or around tables, discussing ideas with bright, focused expressions. Smiles and nods of encouragement are common as employees eagerly share insights. Managers are present, actively engaging with teams, humbly offering guidance, and facilitating discussions rather than leading them to conclusions. The atmosphere is dynamic, with a culture of continuous improvement and innovation evident in the interactions.

Embarking on an agile transformation begins with conducting an organizational gap analysis, comparing the current state to the desired future state of agility. This analysis identifies areas for improvement, such as inefficient processes or hierarchical structures hindering adaptability. With insights from the gap analysis, create an agile roadmap, detailing the envisioned organizational structure, cultural shifts, strategic realignments, actionable steps, timelines, and measurable metrics. Concurrently, develop a change strategy encompassing communication, leadership buy-in, adoption and ongoing support mechanisms to facilitate a smooth transition. This holistic approach ensures agile transformation in alignment with organizational goals.

The best way to start agile transformation is to create the framework for staff to become agile. Per my prior post, agility is actually "constrained independence", or the ability for staff to action their own decisions within a limited environment. Managment sets the borders that staff work within. Many organizations fail because they don't fully create the box or understand how process/procedures enable agility. As a result, the missing pieces create bottlenecks that slow down staff.

Instead of a sequential and big bang transformation consider using pilots to demonstrate to the organisation about the outcomes and benefits. It also allows you to consider the challenges when scaling up for transformation across the organisation.
