One of the truths I've learned over my 30+ years is employees operate at their best when they know, without doubt, how they will be evaluated. I believe this applies to all vocations. When considering criteria, I've found that the first question that needs to be asked by an organization is "What behaviors do we need to reward in order to create the results we seek?". This process requires a thoughtful approach and benchmarking so you can best understand those behaviors. If customer services leads to commercial success, what daily behaviors positively impact the customer base. Timely follow-up, empathic listening and issue resolution may be behaviors that criteria needs to be built around. Find those behaviors then recognize and reward.

Start by clearly defining the purpose of the evaluation. Is it to assess performance, guide development, or both? Once the purpose is set, establish specific, measurable, achievable, relevant, and time-bound (SMART) criteria. In My Experience one way is to clearly communicate to your reporties what to expect and the steps involved in the evaluation process. Give a honest feedback with no hidden agenda on the improvement areas and what is achieved from the last evaluation process. Set timelines for the improvement areas such as trainings and certifications to be completed etc. Also praise them for their achievements.

Por outro lado, os avaliados necessitam confiar na capacidade de seus avaliadores e também nas suas boas inten??es.

One key thing I want to add is that performance evaluation results should not be a surprise to employees. There should be a venue for continuous conversations like monthly check-ins,bi-yearly talent care conversations, etc. The performance of employee should be discussed (both positives and opportunities) in those conversations and feedback given by the leader on how to improve and how they can support. The subsequent conversations can be built on these and leaders will be able to give direct feedback on whether they made improvement or not. So,when it comes to the actual yearly evaluation, there will be no surprises left. It will rather be going over the achievements employee made over the last year and the goals to set for upcoming year.

When formal review day comes, there should be no surprises. It should be a celebratory stop to recognize distance traveled, not just obstacles hit. With transparency, communication, and collaboration, reviews become a rewarding ride, not a dreaded drive. Employees feel empowered in the driver's seat of their own development journey.

One thing I have found helpful in a mentoring or coaching relationship, is the reverse opportunity for both coaches and mentors to learn from their mentees and coachees. It's amazing how much we can learn from each other when we're humble enough to share some of our own vulnerabilities when citing examples for others to find grace. Being vulnerable isn't about laying out your weaknesses for it to be trampled upon, but rather admitting these weaknesses in a bid to find strength to work continuously till it becomes an opportunity for growth. For instance, if one's use of the English language isn't at it's finest proficiency, it's only by unlearning the poor usage that one can find improvement.
