How can you conduct effective requirement reviews?

Planning ahead helps in identifying the key stakeholders and ensuring that requirement review achieves its objectives. It ensures that return of investment is maximized with regards to time and efforts put into requirement reviews.

I've learnt over the years that the definition of 'right stakeholder' is critical - roles and responsibilities, as well as influence and impact is a large consideration of mine. This means that by the time we evaluate ambiguities in both definition and outcomes, we have a team with the highest probability and propensity for success. Planning ahead is crucial as this helps me to determine who the relevant stakeholders are and their individual role in the requirement review. By clearly outlining the criteria for the review, making sure it aligns with the business goal and communicating same to participant makes the work ahead easier.

To enhance requirement reviews, I'll leverage expertise to propose an initial stakeholder plan. This considers objectives, scope, and requirements. Anticipating questions, I'll guide discussions impartially. This ensures focused, efficient reviews. Without a plan, discussions lack direction, leading to inefficiencies. With a clear agenda, we ensure valuable outcomes. This prioritizes foresight, preparation, and communication, transforming reviews into efficient processes.

Preparation is key for requirement review. The objectives and scope of the exercise must be clearly communicated and understood. It is also very important to ensure that the participants are engaged and willing to contribute effectively. It helps to forecast the amount time for each requirement workshop and communicate that clearly with participants. There should also be sufficient time set aside for participants to share their thoughts and views. i.e. it should not be just a one way street.

It is also important to have your reviewers prepared for the session. All the participants should be familiar with agenda and requirement list in order to use the session time effectively. In process of getting familiar with mentioned files reviewers have ability to form a list of questions and concerns which can be disscussed on the session.

What I've found helpful in my experience, was documenting the agenda, covering the basics of each point and motivating it's necessity, in both English and translated into the stakeholders native language. This gives them a chance to understand, analyze and accurately prepare for the actual review. Bonus: it speeds up the process ??.

This is crucial to check the completeness of the requirement, validate feasibility, address ambiguities and Inconsistence. This can be iterative process, after addressing initial feedback, circulate the updated requirement for further review. Make sure to get sign off of the requirement from key stakeholders.

During the review session, the facilitator needs to be actively engaging the reviewers. He or she should look beyond the feedback and probe for deeper insights from the reviewers. It is important to create a conducive and engagement environment during these review sessions. Psychological safety for reviewers are important during these sessions.

After defining user profiles, I begin work sessions with a day in the life of each profile to understand the process. Each session takes from 1 to 4 hours depending on the profile. I schedule a second session with each profile asking for output artifacts in their process. This leads to a strong foundation upon which I begin listing comprehensive detailed data, configuration, integration, security, and business rule requirements for my configuration of the new system.

In practice, achieving complete consensus on reviews and requirements is often unrealistic. Rather than demanding total agreement, I suggest progressing if about 90% of stakeholders are aligned. For the remaining 10%, open dialogue is vital. By understanding their concerns, we can propose solutions, possibly for later phases. This staged approach maintains momentum and honors diverse perspectives. Effective communication is key. Explaining decisions and benefits can ease worries and promote collaboration. Prioritizing strong agreement, while addressing dissent through dialogue and phased solutions, acknowledges complexity while aiming for practical project success.

Have a good follow-up mechanism is key. Use of tables with clear accountable parties and actions is key to track actions and ensure everyone is on the same page. It is also useful to do aging and/ or trend analysis of open review actions. That keeps everyone in the loop and what review points are adopted and what else are in progress.

Ideally, I shadow the users to validate the information I’ve collected on processes, artifacts, and requirements to ensure what has been communicated is what is actually happening. Finally I generate and present the information at a fit for purpose level for the Project Sponsor or the C-Suite to ensure there are no business surprises for them. Often what we think is occurring in our organization is different than we thought. This step allows us to adjust the process and or business rules, for example, before we start our software configuration and testing.

Following up is so essential and really listening to each stakeholder during the follow up meeting. If any alterations or course corrections need to take place, they can be done at that point. Satisfying of items identified on the requirements documentation is when all parties involved know that goals are being met. It is key that all stakeholders continue to work together, have mutual respect for each stakeholder with the mindset of obtaining solutions to problems, attend follow up meetings. This will lead to positive progress.

Jira and Confluence are particularly useful tools in making requirements tracking effective. It is also important to ensure that the directory structure within Jira and Confluence is well thought through and not just a mass "dumping" ground.

Jira comes in handy for me when streamlining and managing requirement review processes. I use it to create requirements into Epics, Stories, or Issues while organizing them into different project boards or workflows based on their status. It is important to note that scheduling review sessions, collaborating, and gathering feedback can all be done with this tool, thereby making the review process efficient and effective.

Now a days various tools available in market as per scrum standard. ADO is one of the integrated tool, can be used us, Version control, CICD, Test management and work item tracking.

I’ll use any tool already in the landscape. I rarely work with companies mature enough to have these tools in place. When they exist, they are rarely organized in a way that serves the overall business. Most of the time I simply use MS Products like EXCEL and Word, Powerpoint, etc… It saddens me when I see that level of disorganization because I know the pressure it exerts on people and profits. But to stay within the scope of my service as outlined at the beginning of the project, I respect the decision makers and their organizations and use whatever is available to get the job done. Good outcomes are possible for companies of all levels of maturity when the proper work effort is completed.

In case time to market is very less then implement the phased approach. Separate out the requirements , prioritize and depending on the business value and time to market factors including those in different phases of the project is a viable solution and best approach.

This particular phase can be quite challenging to execute successfully. It requires individuals who possess a good deal of expertise and are directly aligned with the project's intended scope. In the realm of business, each person holds a valuable role. The project manager holds the responsibility of ensuring that the individuals deemed as the 'right people' are not mere representatives, sitting in meetings, jotting down notes, and then relaying information to their respective department heads. Rather, they should be actively engaged in the project, armed with a strong grasp of the subject matter. This aspect also encompasses the need for effective leadership and adept people management skills.

The most common mistake is to restrict requirement reviews to a circle of like-minded or high-ranking professionals within the organization. The problem with this approach is that it often leads to a tunnel-vision effect, missing out on potential insights from other quarters. To avoid this pitfall, cast your net wider. Include junior team members, end-users, stakeholders, and occasionally, even contrarians. However, don't go to the other extreme. Including everyone in every review is impractical and can lead to "analysis paralysis." Balance is key. Consider conducting what I term 'Multi-Dimensional Requirement Reviews.' In this process, tailor separate review sessions targeting different groups within your stakeholder map.

Being an active collaborater , being exposed to different stakeholders - it is very crucial to associate stakeholders to their strengths. Paying attention to what are the skills that a stakeholder brings to the table can often help achieve goals in crisis situations wherein stakeholders with immense knowledge in a certain scenarios and your knowledge of it becomes a deadly combination to achieve difficult tasks.

I have seen visualisation tools like wireframes, and questionnaires, to be very effective tools for requirements review to get clarity on the requirements and communicate those with the development team in a way that business team is in sync with.

Feedback and comments are gifts from the users/ reviewers. Project teams should look for ways to get periodic feedback from the reviewers, through session reviews, feedback forms and even regular anonymous surveys.

This is a great opportunity to gather valuable insight - for what went well or not so well. I found re-watching a recorded meeting after a month onwards, shows me what they may mean. Being able o review yourself - and see yourself and how and when it worked or not. To objectively review yourself has benefits - the parts you struggled with, may have been the vague areas where you didn't put in enough work. Or, another section where an idea was put forward, and not properly captured - and observe disengagement of a Stakeholder. All valuable information for improvement.

Context matters a lot here. Communication plays a vital role, given that each requirement might be interconnected and have implications for various parties involved. Holding regular meetings with all stakeholders is key, as it offers a comprehensive outlook on both the project and its requirements. Making sure everyone is aware of ongoing developments and potential impacts is crucial, especially when changes to requirements are being considered. Providing a platform for them to voice concerns and engage in discussions is essential.

The barriers to building are at an all-time low with a rich ecosystem of nocode, low-code, and LLM-enabled tooling. You can have a productive requirements review workshop by introducing a working prototype to facilitate a high-fidelity conversation, validate the hypothesis, and set expectations for the outcome. For contexts where the scope is well-bounded, it may help to offer the prototype as part of the review to confirm understanding and refine requirements. In problem spaces with high ambiguity, it may help to build a prototype after the review as part of soliciting feedback and improvement. Product managers need to iterate on their hands-on skills to become product makers to facilitate an effective requirements review.

Having the quality communication, as well as soft-skills of empathy, observation and understanding, takes time to master. Be aware of the varied interests and agendas - those who have the meeting before the meeting develop a shared understanding. The management of 'larger voices' to those 'quietly passionate' is a rare skill, but worth it! The task then - is to facilitate for a balanced and multi-view success.

The best documentation are ones that the developers maintain proactively over time, with or without supporting tools, standards and/ or Gen AI support. This is only possible if the culture of the developers and the organisation supports and promotes good documentation. Top management needs to set the tone that quality documentation is a must and not an after thought. Software and companies that develop software , should ensure that performance metrics are not tied to the development of programs only. Metrics and performance rewards should also tie to quality documentation and upkeeping of such documentation.
