How can you coach emerging leaders?

Based on my experience, coaching emerging leaders is all about providing support and structure. Start by assessing their readiness to identify strengths and areas for improvement. Build rapport and trust to create a safe space for open communication. Define a clear coaching agenda with specific, achievable goals aligned with their growth and organizational needs. Facilitate learning and change by offering resources, feedback, and practical opportunities. Regularly monitor their progress to track development and adjust plans as needed. Finally, review and close the coaching by reflecting on achievements, setting new goals, and planning for continued growth. This helps emerging leaders thrive and drive organizational success.

Soft skills are the way to create the best leadership. Shifting from managing to coaching is key. Transforming leaders is all about helping them learn, grow and move into the role with wisdom.

It's also important to ensure you are asking lots of questions to the person to understand why they want to take this step and what they are hoping to achieve from this . Sometimes people think this is the next logical step (this could be valid or it might be as assumption).

Determine their strengths, areas for improvement, and readiness to take on leadership roles. This assessment helps tailor the coaching approach to their specific needs and development areas.

Emerging leaders mostly would have been first-time managers for some time.Some would have learnt the art of leadership;others may be in the process.The 1st step therefore,is to gauge where they stand in terms of their leadership mindset and skills.You can use self-reports,360 degree feedback and psychometric tools to profile your client. Establishing trust and creating safe space is the vital 1st step. Then enable the coachee to leverage his strengths more.Help him develop right mindset/skills where he/she needs to improve. Review so that you and coachee are clear about the progress being made.Refocus your efforts based on review.Close the engagement on a positive note with the client taking ownership his own development.

Building rapport and establishing trust is key. Often times emerging leaders are of a different generation. Bridging the gaps between the four generations currently in the workforce is essential to success. Emerging leaders need to feel heard and supported by their predecessors. They need to see themselves having a seat at the proverbial table and being able to engage with everyone there.

Establish a strong relationship with them based on trust, respect, and mutual understanding. Create a safe and supportive environment where they feel comfortable sharing their challenges, goals, and aspirations. Building rapport fosters open communication and enhances the effectiveness of the coaching process.

There may be times in which a person of influence is not interested in taking a position of leadership. Building trust and rapport is vital and especially so for colleagues who would rather not have the title or position. Don’t make the mistake of getting all caught up with their “lack of enthusiasm” for promotion. Instead, foster that relationship and build into them the skills needed to expand their influence. Coaching emerging leaders is akin to orchestrating a mission. From my military background, I identify strengths, set clear goals, and offer constructive feedback. Motherhood adds empathy and patience, guiding them like children. Community outreach teaches networking and leading by example. Combining these, I coach with discipline, empathy, and purpose.

The coaching agenda needs to be somewhat customized for every client. Yes, there are certain core skills all emerging leaders need to develop, but every client will be in a different spot along those growth continuums. Work with them to understand where they feel they need to most support, and then as your sessions progress, you can identify any additional areas you may notice. Once you’ve identified the main priorities, create a roadmap with defined milestones to stay on task.

Collaboratively define the coaching agenda to clarify their goals, objectives, and expectations for the coaching relationship. Discuss their development priorities, challenges, and desired outcomes to ensure alignment between their goals and the coaching focus areas.

There are good coaching techniques to facilitate your clients. Use them effectively and at the same time understand your client is a person with have hopes, dreams, fears, and struggles. Every single one of them deserves to be treated with respect, dignity, and a caring heart.

Create mentor circles, social channels, and structured development programs to help them become confident leaders. Offer learning stipends for opportunity outside the organization.

Use coaching techniques and methodologies to facilitate learning and behavior change. Provide guidance, feedback, and support as they explore new perspectives, develop leadership skills, and overcome obstacles. Encourage self-reflection, experimentation, and action planning to promote continuous growth and development.

Regularly monitor the progress and results of the coaching engagement to track their development and achievement of their goals. Use qualitative and quantitative measures to assess their performance improvements, leadership effectiveness, and overall growth. Adjust the coaching approach as needed based on feedback and progress reviews.

Conduct periodic reviews and check-ins to evaluate the coaching process, address any challenges or concerns, and celebrate successes and milestones achieved by the "new" leaders. As the coaching relationship nears its conclusion, review the initial goals and objectives to assess the extent of progress and determine next steps for ongoing development.

Consider incorporating assessments, tools, or personality inventories to gain deeper insights into the strengths and development areas of emerging leaders. Encourage peer mentoring, shadowing opportunities, or cross-functional projects to provide additional learning and networking opportunities. Stay flexible and adaptive in your coaching approach to accommodate the evolving needs and aspirations of emerging leaders throughout their leadership journey.

As leaders, we can read all the books, attend all the conferences, and earn all the educational degrees and titles. In the end, we cannot give what we do not have and can only teach what we have done. Each of us have all tried and failed time and time again. We can agree that if we do not become closely acquainted with failure that we will ultimately limit our success. When evaluating our failures, we must also recognize that we reproduce the leader we are not the leaders we want. Selfishly, this is one of the greatest benefits of being a coach or mentor. As a mentor would often tell me, “Peter, failure is never final but failure to change can be.”.
