How can you build trust between mentors and software developers?

In my second company, I was allocated two interns to mentor. I wasn't their manager, but they were supposed to report all their problems, progress and concerns to me. I set my expectations clearly, my task was to provide them all the necessary resources for them to work without any blockers while checking tangible progress. If I couldn't directly help them, I'd provide them with points of contact who could help them. Hand-holding up to an extent is required while working with freshers without any hands-on experience, but the idea should always be to reduce it going forward, and towards the end of it, they should be fully independent.

Learn to say ‘No’ whenever required. Always listen first and acknowledge the problem or solutions of others. Listen everything with a learning and enthusiastic attitude.

From the mentor side, a well-prepared mentee has some clarity on what they are looking to get out of the mentorship. The mentee doesn't need to have a full understanding of the problem space but must have the intent to work with the mentor to get to a state where both have a feeling of accomplishment. For example, the mentee would like to get promoted, and here are the criteria, that are good enough to have clarity. From the mentee side, a proven track record mentor creates the initial trust. The feeling of getting something from the mentor. In addition, the mentor needs to show they are genuinely invested in helping the mentee. Which means, asking the right questions, identifying their improved area, etc.

Building trust between mentors and software developers involves open communication, active listening, and consistent support. Mentors should provide constructive feedback, acknowledge achievements, and be approachable. Transparency about expectations and goals is crucial, as is demonstrating expertise and reliability. The feedback should be constructive indeed but I believe that the feedback sandwiches is one of the worst ideas that ever made because it totally depends on the perception of the people, some people might be listening to the good part other might be totally focusing on the bad part and you can’t guarantee that the feedback was received correctly The best way in my opinion to give feedback is to be right on time, direct, address the problem or sharing the good news, and it should be 1 to 1. But always make sure that you address your concerns in a direct not rude way and that the message is clear

Giving and receiving honest feedbacks should be a part of each and every software developers life. These are nothing but the mirror of your work. Feedbacks always keep you on toes and help you improve in your day to day life. One should consider the area of improvement as an opportunity to bridge the gap.

I cannot stress this enough: If you're a mentor, actually care about your mentee's success! Ive had a full range of mentors growing up. The good ones cared about me. The bad ones seemed like I was a bother. It matters! One technique I apply is to draw up the goals my mentee has and create milestones. Forward progress feels good and creates natural check-in points. Celebrate learning in addition to triumphs.

Appreciation and recognition in a team is as critical and important as anything else. Proper appreciation of an employee can lead to a much more engaged team member and recognizing their work and efforts can empower them hence setting up the team for success for not just immediate impact but for long term.
